    Number 1. Did you know that Cost of Goods Sold (COGs) is one of the most misunderstood metrics in hospitality? Few metrics require context more than COGs, the cost of the ingredients of a menu item. As an industry, we measure them weekly and create a "set and forget" KPI for our kitchens and bars. However, we often overlook that COGs are merely the average of your ingredient costs and treating it as a stand-alone target is not ideal. Let's dive into why this is a terrible idea. COGs will vary with every service, not just every day or week. Menu items do not have a consistent margin across a menu, so whichever item is popular in a service will dramatically change the result. For example, many proteins, like red meat, struggle to have low COGs due to their price cap, often ranging between 40% and 45%. An evening with a run on steak could seem to ruin a restaurant's profit, right? Not exactly. Though the percentage of COGs is high, the actual profit made from each dish is high as well (as a dollar amount). Importantly, labor cost declines (as a percentage of revenue) due to the higher Spend per Head (SPH). This adds the demand of understanding labor performance into the context of a daily result. If you do not see a reduced labor percentage as COGs climb, productivity has declined. What is more important is your venues control processes; including wastage, portioning, theft, and errors. These must be accounted for every day. At Peiso, we recommend viewing COGs as part of a triad of key information, along with Labor and Spend per Head, and as a number, not a percentage alone. This approach will help you achieve sustained success and better manage your costs. By understanding COGs in context, you can significantly improve your restaurant's profitability.
