It is important to have clearly defined goals and metrics; however, it's even more crucial to ensure these goals align with the department rather than the organization as a whole. I emphasize this deliberately because, while it's easy in theory to say that goals should align with an organization's vision and intent, in a large organization it can be difficult to directly align with such broad objectives. Therefore, it's vital that the department has a clear understanding of what is expected and ensures that individual KPIs are defined accordingly.

It’s all about the right KPIs. I’m personally a big believer in OKRs. Instead of giving the « how » as a KPI, it’s better to focus on the outcome you want to reach with your team. For instance I wanted to increase automation within my unit and we first gave ourselves a target of # of automation/bots. Big fail. We then changed the metrics and focused on the desired outcome as a target: decreasing the time to deploy in production of our solutions for our customers by 50% +.
