I have found extremely effective to track on a weekly basis expenses build up, tracking them against plan, understanding the rate of expenditure and trying to influence the cash flow as it is directly influenced by pace. Divide your entity into different cost centers and allocate costs and revenu to the correct cost center. That way you can easily see which department is profitable and which one are losing money

Each cost category should have an ideal size, either as a % of revenues for variables costs, or as a fixed amount for most of other cost types. Assessing which costs have grown, which categories can be shrunken due to low value add and which instead are fundamental for future growth is key to an effective budget management process.

While categorizing the expenses into discretionary / essential, user function's & actual user inputs are important, since ultimately, they are the one who are driving those expenses. And, if budget has the mention of expenses under Unidentified causes or services, its good to compare such budgeted expenses against New services / causes that have driven actual expenses. What I mean simply is, when comparing Budget vs Actuals, do this: 1. Existing vs existing (known at the time of budget and expected to continue) 2. New against New (NOT known at the time of budget and incurred for first time during actuals). For such new causes, budget should have a Placeholder amounts, which should accommodate such new requirements.

One type of analysis I found helpful is Flow or Drop through(DT) analysis. This helps us to measure how much of variance in revenue has impacted the profit. The formula is (Actual Profit–Budgeted Profit)/(Actual Revenue–Budgeted Revenue) In a single rev source business a desirable DT should be same as budgeted Profit%. Whereas, in businesses with multiple revenue sources where each department operations differs a lot from another, a desirable DT can only be determined based on revenue mix. Increase in revenue of a dept with high profit% can shoot up your DT. Similarly, high revenue increase from a low profit department might not necessarily show an overall high DT. Drop Through has to be always analyzed considering the revenue mix.

Historically, it is not simple as it is describes. You have to reconsider your following assumption while calculation it. You may reconsider changes in prices such us internet rate , inflation , oil and gas prices , environmental cost, sudden unrest in different geographical continents and above all supremacy of equality in society.

For example, let's say a company had budgeted R50,000 in revenue for a particular month, but the actual revenue generated was R40,000. The variance analysis would calculate the revenue variance as R10,000 (actual revenue - budgeted revenue). This variance can then be further analyzed to understand the reasons behind the deviation from the budget.

Variance analysis can be helpful on a month to month basis, as we compare pace of spending as well as growth or reduction of costs. It is important, though, to assess variance over longer period of time (i.e., a year or a quarter) as some cost categories might bounce back as a result of timing or seasonality. Budgeting exercise of a particular financial year should be seen as a part of Long Range Planning outcomes and organization's mission. Clear defined and well-communicated organizational goals sets a tone for Top-Down approach and give clear visibility to each function to have their individual budgets planned and tuned to those organizational goals. Having Top-Down approach as a kick-starter, as budgeting exercise progresses, it's very important to take feedback from each profit / cost center function owners on their respective needs which will help them contribute well to org goals. So going Bottom-up can help realign the velocity and realistic goal setting at org level.

All budgeting and forecasting should be dynamic and should be updated as circumstances and assumptions change. How else do you know where you are going? A budget is quite simply a series of assumptions and as these assumptions change then the budget should change too, or more accurately we should update for actuals and reforecast. We can still report against the original budget and/or the revised forecast.

In the forecasting process, especially in the master budget context, people often tend to be overly optimistic, including sources of revenue or funds that are not confirmed. You can never overemphasise the link between your budget and strategic plan. The plan period itself is aligned to a medium-term budget horizon, which is a prudent timeframe for budgeting for implementation of programmes and activities covering more than one financial year. Multi-year budgets allow you to break down your strategic objectives into digestible, single-year components for the plan period, giving you the flexibility to more closely match available resources with estimated absorption capacity in each year of the plan. Keep your priorities as relevant to organisational goals as possible and forecast for fluctuations in resource availability determined by systemic factors beyond your control such as inflation and interest rates.

When you have been asked to consult for a longer period of time. You need to treat each piece of information as separate information and should advice client based on the information required. The consultant should not have a bias based on earlier information. However this doesn’t mean he/ she should forget everything learnt on the assignment. One should be vigilant in performing the assignment.

Where financial management is integrated to provide 360-degree visibility and internal controls that not only delineate division of duties but also prevent conflict of interest, the different faces of the finance function should be able to speak to each other to enhance operational efficiency and increase transparency and accountability. Collaboration between the accounting and finance units will provide clarity on availability of budgeted funds to match current expenditure needs. Advice from internal auditors on potential risks will help mitigate the unintended consequences of management decisions. Consultation between finance and procurement officers will encourage adherence to procurement plans and prevent purchases outside the budget.

To do accurate budgeting and forecasting models you need: 1- set realistic goals and achievements for the period you are going to forecast. 2- categorize each profit and expenses into groups. 3- integrate and let all departments of the organization to participate in your work. 4- monitor and understand the trend of profits and expenses very well. 5- include all factors that might impact your trend. 6- regularly monitoring the variance between actuals and budgets. 7- give and get feedback from each department while monitoring the variance. 8- raise a hand when something looks not on track and give recommendations on how to make it get back on track. With doing those steps, I am 100% sure that your budget or forecast will be 90% accurate.

The good old segregation of duties can ensure a review process is in place where accuracy is not jeopardized in an efficient and effective manner
