How can you create a product roadmap with a small team?

As an entrepreneur, I learned that understanding your users is key. We didn't rush into features for MelpApp; we listened to remote teams and built what they needed. This user-centric approach paid off. MelpApp quickly gained traction in the market. The lesson: understand your users, and you'll create a product they love.

I will share the way we do it. First of all we have to be modest about forecasting the futeture, thats why the system should be simple and logical, giving us a frame, but not trying to enticipare all of the events. We are giving the frame with several simple steps: 1 charectarizasion - defining the challanges based on market research. 2 concept - giving each challenge a technical slution. 3 engineering - implementation of the solutions up to the level of a working model 4 production - building the system for replicating the model design effectively and in big numbers

From my experience, a large team is not needed when creating a product roadmap, especially in a startup. Starting from drawing a very precise portrait of your target audience (based on segments), you should think of the fastest and most efficient way to test your product on early adopters. To do it, engage your team to draft a structured plan, assign roles, set clear metrics and make sure everyone is involved and aligned with the current aims of your startup journey.

In my experience it will really depends on the company size and business strategy. To innovate is not the same thing in a small, a startup or a corporate. So the small team for one can be a big team for others. However, the smaller teams are, the faster you can learn and adapt. But ultimately, the decision making process should be lean and brave. Then you can focus assertively on your best audience core needs, instead to dig in data forever.

Creating a Product roadmap is really the start off point for any organisation getting into business. It’s like setting the GPS and then locking the best route to reach your defined destination. It all starts with a clear vision and goal setting. The entire core team has to own this vision and be absolutely convinced on the same and the best way to achieve it too. Before embarking on the journey , a checklist on key requirements such as right talent, funds for smooth functioning for at least next 10-12 months, other resources and the entire user journey needs to be mapped . This roadmap once created helps the entire team to remain focused and on track.

Forget about OKRs, product roadmaps and other tools Product Managers use at large corporations. This will not work at the pre-PMF startup (PMF stands for Product Market Fit). Use more relevant startup frameworks instead: Lean Startup (Eric Ries book), Deliberate Startup Methodology (Reforge course by Sachin Rekhi) and like. This will save you tons of time and allow to focus only on what matters at the initial stage of your endeavor.

Sample Vision Statement: Our vision is to create a mobile app that revolutionizes how our clients manage their tasks. We aim to provide a user-friendly, intuitive solution that simplifies task management, enabling a productivity increase. Sample Goals: Enhance Productivity: Improve clients’ efficiency by reducing the time spent on executing tasks by at least 30% within the first six months of app usage. User Engagement: Achieve a monthly active user rate of 60%+ within the first year, indicating that users find the app valuable and regularly engage with it. Feedback-Driven Improvements: Implement a system for collecting user feedback and make 2+ significant app updates within the first year, to continuously enhance user experience.

Foster a shared understanding within the team through regular workshops and brainstorming sessions. Leverage collaboration tools for real-time updates on strategy execution. Solicit feedback from cross-functional teams to refine the strategy continuously. Align your product roadmap with the broader organizational goals, ensuring a cohesive and synchronized approach across departments. This holistic strategy implementation enhances clarity, fosters collaboration, and accelerates progress.

Vision is an end state - what the world will look like when the startup is ultimately successful. Mission is what the startup is focused on now as an initial driver to get to your Vision. Purpose is why you are doing this startup. Values are how the team do the startup. All of the above should take many of the relevant contributors' input in formulating and then decide in a way that gets maximum alignment with your team and stakeholders. Every team member or squad should have their own objectives that contribute to the startup objectives, and key measurable timebased results. That way you get maximum momentum from a small amount of resources.

From my perspective, vision is not about a product, but its role in. a portfolio. So the strategy should be simple and objective to address it.

Consider creating multiple versions to cater to different stakeholders—executives may prefer high-level themes, while development teams might benefit from detailed timelines. Regularly update and refine your roadmap based on feedback and evolving priorities. Utilize collaboration tools to share dynamic, interactive roadmaps, fostering engagement and transparency. Clearly communicate the purpose of each roadmap version to ensure alignment and understanding across diverse teams and stakeholders.

Formats like Gantt charts, Kanban boards, or simple timelines suit different needs; select the one that best aligns with your team's preferences and project requirements. When choosing a roadmap format, consider the following points: Audience: Tailor the format to suit stakeholders' preferences and needs. Clarity: Opt for a format that clearly communicates timelines, priorities, and goals. Flexibility: Choose a format that allows for easy updates and adjustments. Visual Impact: Use visuals, like timelines or Gantt charts, for clear representation. Accessibility: Ensure easy access and understanding for all team members.

Select a roadmap format that suits your needs. Whether it's a timeline-based Gantt chart or a thematic roadmap, ensure it effectively communicates our product journey.

From my experience, Notion is the best tool to manage your product roadmap utilising various formats. The format of your roadmap really depends on the product/project specifics, and Notion allows embracing these evolving goals and requirements. Let's say you plan to form a community for your product - travel app. You will have different tasks types (technical/organizational - set up a chat on Telegram, community management - moderate discussion, marketing - attract early adopters, create content), statuses (to do, doing, done), milestones and deadlines. To structure all these elements, you can easily use different database views on Notion - Kanban, table, timeline, gallery. Summarising, I really recommend this tool to all product teams.

Flexibility is key—adapt the roadmap as needed what i call "roadmap on the go" while ensuring everyone comprehends their role in achieving the collective goals. Regular check-ins and feedback will definitely aid in refining the roadmap, optimizing workflows, and maintaining team focus. This will make a small but motivated team to navigate efficiently toward their shared vision.

Consider involving key stakeholders, users, and team members in the prioritization process to gather diverse perspectives. Regularly reassess priorities, keeping flexibility in mind to adapt to evolving circumstances. Leverage analytics and user feedback to inform decision-making, ensuring alignment with both user needs and business goals. Maintain open communication channels to address shifting priorities effectively and keep the entire team well-informed.

Prioritizing features is key since day 1 when you will be designing you MVP, which by definition will have only the "must have". Then, rather than building a roadmap completely internally with your cofounders and team, ask the users! Let the users of your MVP tell you what's missing and prioritize users needs, always!

Prioritizing features is a tricky one. But what is the most important question here? Arguably, it would be "How big is the market for this?". Making a few customers really happy is important, but is this something that will help us capture wider market? If we've passed the market test, prioritization methods like Impact/Effort Matrix, RICE can help us achieve alignment. But do we understand our blind spots when making this decision? Do we know our customer needs well enough? Do we understand their perspective and natural way to solve their problem (rather than through the prism of what we already have)? Did we do enough post-mortems to hone our decision making skill? Where are we usually right and where are we wrong?

I am convinced that small product teams, especially at the start, should not use complex prioritisation techniques. In my experience, to test a few early product hypotheses, such framework as ICE (impact, confidence, ease) or even Lean (just Value and Effort) are enough to make first conclusions and structure your further roadmap. On the contrary, adding too many variables and parameters will slow down the product development cycle and complicate aligned team work.

Embrace a culture of continuous improvement. Leverage user feedback and analytics to refine your roadmap. Conduct regular retrospectives to assess what worked well and what could be enhanced. Be agile and responsive, adapting to market shifts and user needs. Encourage cross-functional collaboration for diverse insights. Emphasize learning from failures and celebrate successes. Remember, a dynamic and adaptable roadmap is vital for sustained growth and customer satisfaction.

Validating and iterating a product plan requires more than testing. Because of this, it is necessary to formulate hypotheses precisely. This is where the HADI (Hypothesis, Action, Data, Insight) approach excels. HADI focuses on formulating simple, unambiguous hypotheses for each sprint. As opposed to actions or information collected, the emphasis is on conclusively confirming or refuting these theories. For example, rather than just hoping for customers to show interest, a well-crafted HADI hypothesis can state, "Adding feature X will increase user engagement by 10%." This clarity makes it possible to make a definitive evaluation based on facts, guaranteeing that any knowledge gained leads to informed and purposeful changes in the plan.

In the dynamic landscape of startup development, validating and iterating the product roadmap with a small team is paramount. Begin by clearly defining your product goals and user needs. Conduct rapid prototyping and gather feedback early on to validate assumptions. Embrace an agile approach, breaking down the roadmap into manageable sprints. Keep in mind that the best validation is the money in your account. Acquiring the first customer is challenging, but not as difficult as securing the second one. The revenue should be recurring, allowing you, as a founder, to build a scalable business on it.

Consider the broader market trends, competitor actions, and technological advancements. Be mindful of resource allocation, burn rate, and time to market. With a small team, it's also important to ensure that roles and responsibilities are clearly defined to avoid bottlenecks
