How can you create a team development plan that is both effective and efficient?

Teams are always assembled for a purpose. In line with that thought, as a strategic thinker, I would start with setting the team's vision and goals. Then, naturally assessing the "team's current state" makes sense. If you know where you are heading, you must also know where you are. I am not disputing it, but I am not convincing about SWOT analysis here. I know this is familiar, and favored framework, but I like the idea of auditing the team in terms of skill sets, knowledge base, personality traits, motivation, resources, in brief, what the team needs to realize the vision, and achieve goals.

Identifying team objectives The first step in creating an effective team development plan is to identify the overall objectives of the team.  This involves understanding what the organisation expects from the team and aligning those expectations with individual goals.  Managers should collaborate with their teams to establish clear, measurable, and achievable targets.

In my experience, assessing the current proficiencies such as how the team collaborates, communicates, and resolves conflicts are crucial to design a development plan.

Assessment of Current State: Conduct a thorough assessment of the current team dynamics, skills, and performance. Identify strengths, weaknesses, opportunities, and threats to team effectiveness.

CREATE CLEAR AND WELL DEFINED COMMON GOALS The most efficient teams work towards a common clear goal together; Create and share relevant goals with everyone, so they all understand the goals and targets expected of them. In turn, this will also make planning tasks and projects a lot easier, allowing you to focus more on working, rather than planning. These goals need to be well-defined and clearly outlined for team members to plan their work and process with the goals in mind. Running retrospectives will help refine this process and with time you will know how to set realistic goals that will boost morale and prove your team’s value.

Of the models mentioned, I particularly like Katzenbach and Smith's model. Well, as long as we understand models only represent reality. A degree of adaptation is always necessary and when it comes to team leadership, naturally, a level of individual attention is also required.

It's a classic model that describes the typical stages teams go through as they form, face conflicts, establish norms, perform their tasks, and eventually disband.

The 10 knowledge areas of PMP along with the five processes can be applied in creating a team development plan or model.

From the models mentioned, I always prefer the Tuckman's model - In which the team goes from various stages and this really help when team is newly built or working on a new project from start.

Vision and goals should be clearly defined and communicated to the team for a clear understanding of the development plan. I have often given illustration of SMART goals to customers which provides clear outcomes.

Vision and goals should come first. It sets the direction and puts the work the team must complete into perspective. Like in the case of SWOT analysis, SMART is a familiar and useful way of defining goals, but it is also too rigid. I came across PACT (Purposeful, Actionable, Continuous, Trackable) and liked it. It is a more iterative approach yet focused on execution. It would be interesting to hear from someone who has opted for PACT instead of SMART goals.

There should always be a vision for the product or project a team is working on and a SMART Goal which will help them to achieve that. Teams or individuals should follow metrics which are best for their purpose.

This is critical! This step is also an important moment to assess your skills as a leader. It is imperative to effectively communicate your vision to your team in a way each member understands and understands where they fit into the company or organization. Only after this can collaboration on defining goals really take root and support in building a cultural identity with the team.

Not only should the team have a vision and goals as a whole, but each team member should have their own goals that correlate to the overall plan. This can assist you in bringing the team back to how the overall plan impacts them and their progression in achieving personal goals. And what’s more, it demonstrates that you, as their leader, genuinely want to see them succeed — one of the most powerful and impactful leadership skills you could have.

Simplicity has consistently proven effective for many professionals. In this world, everything operates on a give-and-take basis. It's crucial to grasp the team's expectations, aiming for at least 50% fulfilment, before introducing your vision and strategy for the future. Many team members would likely agree that a colleague willing to contribute to their personal and professional goals will reciprocate by contributing to the organization.

Development activities can come in many forms. I’ve found using simple methods, and presenting common work opportunities can contribute greatly to this. A team member who sees you are willing to contribute time and attention to their development and success will value your efforts more than planning and scheduling a training session. Fancy and formal isn’t always the best approach. In the end, knowing your teammates will help you determine what works best for them.

Arrange educational tasks with Kotter's Eight-Step Method. Establish a sense of urgency to motivate learning and growth at the outset. Create specialized training courses designed to fill in the skill gaps found during the evaluation stage. In actuality, Kotter's paradigm guarantees a methodical and deliberate approach, reducing resistance to change and promoting a seamless team learning curve.

Use Key Performance Indicators (KPIs) that are in line with the Five Team Dysfunctions identified by Lencioni. Monitor advancements in cooperation, communication, and trust. Practically speaking, ask stakeholders and team members for input on a frequent basis. Use AI analytics to spot patterns and areas that could use improvement. Lencioni's concept encourages ongoing development by keeping the attention on important components of team development.

Keep in mind, there’s a fine line between offering constructive criticism and micromanaging. Keep the focus on the big picture, unless the details truly are significant. This is where earlier feedback can provide guidance on which approaches work best for each individual. Additionally, keep bringing the focus back to their individual goals and vision plan. Reminding a team member of your support for their personal end game is a powerful motivator and soother of egos, the latter of which we must all battle in times of criticism.

MONITOR ENGAGEMENT LEVELS Employee engagement is closely tied to job performance, overall job satisfaction, and a wide variety of other HR-related metrics. Engaged employees are proven to be more motivated, productive, and thereby efficient. As a team lead or manager, regularly checking in with team members and establishing an open and safe space to have frank discussions is the best way to ensure engagement levels remain high.

Both the vision and goals of the team and your individual team members may change after the process has begun. It’s important to note the need and allowance being given for flexibility from the start. Some get hung up on a plan once it’s made (both for personality reasons and occasionally due to certain disabilities). Appreciating that fact and preparing a team for change demonstrates respect for those differences. That’s why knowing plans will be reevaluated and adjusted — both for the good of each person and for the team, as well as setting the expectation for that change, is vital.

Put across the plan with a view to ensure alignment with the following: - Business Goals - Organizational Priorities - Your team's charter and responsibilities Work towards deriving a place mat, that should be a derivative of your larger organizational goals. Set right expectation within the team, set a target with crawl, walk run approach in terms of your deliverables and put the same in a plan. Identify the key measurement criteria, which should be backed by real measurable examples, set a predefined cadence of the review. Derive actionable insights and work on them. Each team member should have a development plan based on the statements above, that is measured along with feedback from upstream and downstream stakeholders.

You can create a team development plan that is both effective and efficient by ascertaining the current level of each team member. Then compare it to areas you desire development. This will help you to design a plan that has everyone in mind. While they are improving, they are also achieving the general goal of the organisation or institution.

Invest in onboarding Hiring talented people is the first step, onboarding them and helping them settle in is the all-important second step. This isn’t just about helping people learn about your ways of working, or what software you use - it is far more than that. Onboarding is a vital way to help welcome people, ease them into a new environment, instruct them on daily duties, introduce them to their team, and more. Studies have proven that employees that go through a thorough and well-thought-out onboarding process are more engaged early on, more dedicated, and far more productive.

One pitfall of endeavors of this nature that I have experienced is that all too often teams do not adequately determine the level of effort necessary to achieve their vision. Be realistic about the existing capacities and the impact they have on the effort. A plan is only as good as its implementation.
