The best way I would recommend improving email security awareness in your organization would be to implement a random phishing simulation campaign. Phishing simulation campaigns can usually be done through a third-party vendor who specializes in this kind of service. On a specific day or period of time, you can have a series of random phishing emails sent out to your employees to see how many of them unknowingly select or open a malicious phishing email. This will give an accurate assessment of your overall employee email security awareness status.

Links in emails are either roads or cliffs. Treat them all as cliffs. And talk about cliffs. Example after example and explanations of why digital scams work. Almost admiration for the well-done scams. Discussions about how AI removes the grammar errors we used to teach them to look for. Conversations about business email compromise, with examples. Stories and practical, applicable examples can shake us from our apathy. People who've never been scammed by electronic means believe - by default - that they will never be scammed by electronic means. That's what we're fighting - that default stance.

Yet, one also needs to know what processes are in place, what skilled people are protecting the org, and what tools are complimenting as well. These are solutions that will stop a would-be bad intentioned message from reaching an unsuspecting person. Knowing which tools are in place will help me when I craft my awareness training. Theoretical knowledge as in "Training and Awareness" is certainly helpful, but nothing strengthens an organization's security posture as much as hands-on training. Continuous phishing simulations which are as close as possible to the real world are key for e-mail security. Side note: Organizations still will need "defense in depth" to cover the remaining phishing attempts that succeed.

After understanding where you are, you can begin to devise a training program. This needs to take your company culture into account. Simply buying a solution from a vendor isn't enough. One needs to understand how much the organization can/will tolerate and will engage. Would it be best for numerous yet shorter training videos? One longer video? Would gamification with competition be better? Is annual enough? Can you create a phishing campaign? And if so, do you report clickers or do you reward those who properly report? Do the latter. Not everyone should get the same training. Higher risk employees should get additional / specific training. Engage early, engage often. Get stats to know if what you're doing is useful. If not, adjust.

Potentially an unpopular opinion: Clients I've worked with that have the most amount of risk in this area often have the least amount of formalized and 'branded' documentation and communications. For example, I have known cybersecurity pros fall for phishing emails because there is a lack of consistency and branding through "official channels" that inherently look unofficial and/or certain departments are known for failing to communicate new tools or products in use at an organization so employees are never know what is real or a scam. My advice is to up your change management and communications game evenly across the corporate environment, not just for security training and awareness.
