How can you recognize broken trust in a virtual team?

Some of the basic signs of broken trust are - Lack of engagement - Task orientation vs results and learning orientation - Politically charged environment - Low morale and ownership Trust is the conner stone and most fragile part of a strong team. I once worked for an individual (won't call her a leader). When she took over our team she had asked the entire team a question "Can I trust you to be a team player". I had responded trust goes both ways, you have our (my) trust till the day you do something such that we can't trust you. That day didn't take too long ... a year in practically the entire team was gone as we lost trust in her! Lack of good and trustworthy leaders is the biggest killer of trust in a team. Virtual or not!!

Building and maintaining trust is crucial for the success of any team, especially in a virtual setting where communication and interaction can be more challenging. Signs of broken trust can include lack of communication and lack of transparency that ultimately leads to low engagement. Employees may opt to take more time off because they are not motivated. Blaming and accusing may also start appearing which can create a hostile work environment and make it difficult for team members to collaborate effectively. Gossip and negativity follows which further erodes trust. A broken trust can have detrimental effects on team dynamics, productivity, and overall performance. Therefore, leaders must do their best to protect it.

Broken trust reflects in lack of involvement, broken communication, delays, undesirable outcomes and poor energy levels, to name a few. It could also mean being questioned on everything beyond the normal. It could be demonstrated in a withdrawal or rebellious behaviour. Well, if the trust is broken all action or approaches could lead to disaster. The very intention is being questioned. So get the foundation strong...ie the TRUST factor.

In my experience as a Leadership Development Expert, I've observed that in addition to the mentioned signals of broken trust in a virtual team, there are other critical indicators: 1. Communication Breakdown: for example, when there is limited sharing of ideas and information, or employees are hesitant to express their concerns or ask questions. 2. Isolation, when Team members are disengaged from collaborative efforts or there is clear evidence to contribute to group discussions. 3. Missed Deadlines and Overlooking Responsibilities: it´s about when there are frequent delays in completing tasks and neglecting assigned responsibilities. 4. A rise in interpersonal conflicts without resolution, also creates a toxic team environment.

Sign of Broken Trust: The moment you notice behavioral change - this is 1st sign of trust deficit. If you look deeper into this, you will notice lot of disconnects while sharing inputs / updates regrading ant tasks , non participation in team meetings, irregular login N Logouts, delay in responses etc. etc. How to avoid this: Lead from the front, be transparent, support them wherever they need support but avoid doing handholding every time, ensure quality & informative team sessions, discuss with all in the group + at Individual levels, ensure freedom / empowerment is given to team members + keep a close watch on their work to ensure you help them correcting the course rather than finding faults.

Here are common causes of broken trust: Leaders who - are not transparent or honest with their team members. - make promises that they do not keep. - are disrespectful or condescending to their team members. - create a culture of fear and intimidation. - do not take responsibility for their own mistakes. Colleagues who - are unreliable - are dishonest - are tardy - are taking credit for other's work - fail to support colleagues - fail to apologize or take responsibility - inflexible and unwilling to compromise - fail to learn from mistakes

The causes of broken trust: When a leaders start indulging in favoritism OR Not transparent , Leader is not able to bring value on the table.

Misunderstanding too can be a contributing factor to broken trust as it tends to create a perception that may not be correct. My motto to create trust has always been to “Lead by example “ and “Walk the talk”. Trust begets trust and one has to learn to trust others before they trust you. Trust is gathered over a period of time after going through different situations and begins to subconsciously gain momentum.

I have found that the level of trust within a team can escalate when there is a reduction in force (RIF) or other downsizing that creates a high level of anxiety which negatively impacts trust. Recovering from the effects of the damage to trust can be a long term challenge.

The VAs I work with are all independent contractors so once trust is broken, they leave. They don’t need to hang around because one of the biggest rewards of being a contractor is being able to decide who you allocate your time and effort to. Working in a virtual environment with remote team, itself is a crucial challenge. With the widespread of COVID-19, corporate world was exposed to a term "new normal" which become an important part of its working dictionary. The term incorporated and introduced all the new norms and paradigm shifts related to working styles and remote working is one of them. Being a leader, manager or team lead you must be skilled to sense the broken trust. Once you sense it, recognise and acknowledge it with: # Trust your team and wipe off the doubts # frequent team meetings # consistent communication # empathy

The strategies to build trust: Transparency Let every one be aware of his / her role, clarity of deliverables Periodic discussions with team to access where are we from our SLAs / KRAs, ensure right feedback is given with logic + suggestions are given - how to correct in case there is a potential threat of not achieving given SLAs / KRAs. If required have One ON One sessions with team members ensuring you not only help him / her to move in right direction but also give confidence that he / she has the mantle to do it. Timely recognition / rewards are also very important. Always work as a team , support week link (in case there is any) to ensure we as a team succeed.

Teams are networks of relationships between individuals, and people don't define trust the same way. Like most relationship skills, we learn through our own experiences, don't learn the same lessons, and don't learn to talk about trust in an objective way. Having a framework to define trust - and learning together - provides a triple benefit. 1) the framework demystifies the 'trust thing'; 2) offers an objective language to help members share their personal trust-builders and trust-busters; 3) learning together is a shared experience in real-time, which helps support bonds between all members.

First - hire adults and treat them like adults. If micromanaging is occurring - a typical symptom of a lack of trust - it is either the employees fault or the managers faults. If it is the employees issue, the manager needs to build their skills so they can operate without some of the oppressive oversight tactics needed for underperforming employees. If the cause generates from the manager, try to train them, fire them if necessary and hire better. The other aspect of trust building is to build on results not time-based events. Give clear direction, set boundaries and give them the tools to be successful. Hold them accountable for results.

Meiner Erfahrung nach ist ein hochwirksames Tool, um Vertrauen in virtuellen Teams (wieder) aufzubauen ein "Manual to Me". Der Gedanke: jedes Teammitglied fertigt eine "Gebrauchsanweisung für sich selbst" an und skizziert in dieser steckbriefartig, wie er/sie kommuniziert, welcher Arbeitsstil bevorzugt wird, wie Feedback an diese Person gegeben werden soll, etc. Diese Steckbriefe werden transparent im Team miteinander geteilt und tragen so zu gegenseitigem Verständnis und dem Aufbau von Vertrauen bei.

I would agree that clear & open communication is an absolutely necessary step towards building or regaining trust. In my experience though, it is even more important to let your words be followed by actions. If what you communicate and what you actually do does not match, it creates dissonance. An example would be communicating that the company is financially stable and then being surprised by layoffs. In addition to that, vulnerability and approachability are key. Showing employees that you're a human being, with emotions and flaws, makes it easier for people to trust you. But: stay authentic in doing so. Trust is an outcome. If you want to build or restore trust, it comes from small, intentional, and courageous actions. Over time. Be consistent, patient, and choose empathy.

Psychological safety is key to trust for employees. If you are giving a person an area of accountability, you give them the ability to make decisions based on ethical and legal constraints. If they make a mistake - ie a bad call - and the outcomes are not ideal, give them a chance to learn. If they do something dastardly or nefarious - fire them. If they make a decision and the outcome is horrible, talk about it, talk about a better decision that could be made, learn from it. Sometimes you might need to separate the outcome from the decision too. The employee made the right call, with all the trust in the world. But the result was awful due to conditions outside the control of the team. Stuff happens. Learn and move on.

You must be willing to fail. People will make decisions that do not work out. As long as those decisions were made with the best intentions and everyone sees them as learning opportunities, then the team will be better as a result. But if you react harshly to every failure, then trust will be hard to come by.

Tech exhaustion. Virtual teams were a bit more than a novelty until Q1 2020 when they became mainstream (or almost the only stream). People took a lot of pluses, but you are always in front of a screen. That is not good. Fair, you can have your work-life balance but even that is hurt. Entering/leaving the office provides that cut-off moment. Avoid this exhaustion. Implement something “Friday afternoon is no phone no meet day”

When talking about virtual teams, make sure you are measuring outcomes, not tasks. Focus on WHAT the team, and individuals, are doing, not HOW they are doing it. Did they deliver against the goals that were set? Great. Rate them accordingly. Trust them to figure out the HOW.
