While we may hire the best data engineer, DBA, data modeler, BI / Visualization engineer, UI / UX engineer, project manager but without the right solution & data architect and business analyst the winning combo is not achieved. But is it required to have so many people in the team? For a big enterprise data warehouse / enterprise BI engagement, it makes sense. But for a departmental data mart / reporting needs, more often the roles are merged. As long as the right mix of business domain knowledge and technical skills exist, the BI projects can be delivered. Cross-skilling and cross leveraging across teams helps in optimizing the utilization of skills and resources.

Equipping your BI team with appropriate tools is critical for success. This is your investment, both in terms of time and money. Invest in robust hardware and versatile software, like data visualization and analytics platforms. Tools are great, systems are better. Make a company-encyclopedia where best practices are outlined. Let all new and experienced hires note down their path to the best videos/workshops/trainings/slide decks/.... etc. Your new hires can then use this internal knowledge to speed up their learning curve.

One important consideration to be added before equipping with tools is mapping the processes and existing data flows. 1) Analyse existing data flows 2) Understand clearly the infrastructure and any possible limitations 3) Define critical target outcomes 4) Define technology budgets and timeline And then move to deployment of tools. One common mistake I have seen is deployment of tools without proper due diligence. The result of this could be high IT spent and still inefficient BI systems.

Fostering collaboration within the BI team and across the organization is paramount. Cultivate an environment where members freely exchange ideas and insights. Extend this collaborative ethos to involve stakeholders from diverse departments, ensuring the intelligence gathered is universally relevant and valuable. Mind well, your prep for this should be inclusive of genders, online/offline, team types (client facing/back office), etc.

You need a culture of openness where ideas and insights can crosspollinate freely. A safe space for your squad to riff off each other's genius without fear of ego bruising or turf wars. But the collab can't stop at the BI team borders. You gotta build bridges across the whole org - from marketing to ops to the C-suite. Get those key stakeholders invested early and often. Make them part of the process to ensure the intel you're cooking up is 100% business-relevant. An environment where everyone feels empowered to share their hot takes without gatekeepers.

A Methodology doc, is very helpful and a document of clear don'ts (atleast if not do's too) will go a long way.

Start with something small that will provide real value, then iterate and test at every stage, making sure you understand and document and prove the value and success measures for each iteration. The trick here is to ensure that each iteration is sized correctly to also avoid change fatigue.

In addition to having a performing team, its critical to create standard processes and policies for effective data governance. We should also prepare data security policies and measures to ensure the integrity of the data. Moreover, evaluate team's performance and processes effectiveness on regular basis to improve efficiency.

We need to make sure that the management team will support the change. But more than anything else, the project team also needs to build into its planning the organisation's awareness of the need to embrace change. There's obviously something about data audit first. You need to know what data you have, how it is used and understood before you embark on a bi reporting project. Unless you take the decision to visualise it first to help identify the messiness so long as there's an action plan to clean the data afterwards.
