What are the most effective ways to complete performance appraisals on time?

As per my own experience : Performance Evaluation should be done on a constant interval whether it is done on weekly, fortnightly, monthly or annually so that it does not get delayed. In my case, whenever a person completes a year into the system, one can analyze his/her performance and then can measure the deviation of the performance of a team as a whole. Timely performance appraisals can lead to motivated employees and better results.

As an HR professional, we should prioritise the Key performance metrics to streamline evaluations and should encourage the feedback sharing mechanism between managers and employees throughout the year . It will make the appraisal process more manageable and reduce the need for extensive documentation.

There should be a feedback/counselling session from the reporting manager/HR to make it on going process. 4. Every process/feedback should be documented. 5. All the process should be interlinked with all the levels, so every person feel responsible for the same and it should impact their review also. 6. To avoid the delay in the process, the clear benchmark should be set with penalties.

Keep working on it throughout year, in bits and pieces and compile before timelines instead of doing it at last. Making regular progress review sometime helps if taken in good spirit. You may end up getting more productivity if both party appreciate the process.

In my opinion performance appraisal in its whole is a practice many take as a tick-box burdening activity they must get done with. When in essence its a ‘performance development’ where its core rotates around creating a continuous ‘feedback loop’ between manager/employee with tangible areas of strength and focus; nonetheless, areas where managers can support to set employees to succeed. Definitivamente la retroalimentación es clave en el proceso de desempeño. Si eres un líder realizando una evaluación de un colaborador es importante que Antes conozcas que otras opiniones hay de él o ella , a veces lo que tú observas no es suficiente y aporta mucho ampliar tu visión teniendo las opiniones de otros sobre hechos concretos , y después, claramente debes dar retroalimentación sobre el proceso a esa persona y acompañar su desarrollo. Por otro lado , si tú recibes una evaluación de desempeño no dejes de pedir feedback a tu entorno eso te ayudará mucho a entender tus puntos ciegos y ponerte manos a la obra en tu plan de acción.

Algo importante para el logro de objetivos es que el colaborador tenga claro lo que se espera de él, y como líderes es nuestra responsabilidad que nuestro equipo sepa que tan bien está haciendo lo que necesitamos que realice, y si hay alguna desviación debemos infórmala y apoyar para corregir y celebrar lo que se realice de manera correcta o exceda nuestra expectativa. Jamás creer que el colaborador lee nuestra mente y piensa igual que nosotros.

In almost 3 decades of managing PMS , I have understood that no matter what , Managers , esp senior leadership (not all, but a majority) will keep delaying the process just to get the correct numbers in the records. More often it’s the high performance guys who delay the process .. as if the organization would be gratified if they complete the process so that their increments & bonuses can be paid .. and many CEOs actually allow that to happen. PMS can only be completed timely if the top leadership is clear on the timelines for closure, irrespective of who is left out and whatever the consequence. Only strict timelines followed by top leadership team to ensure completion, can actually ensure that the PMS is driven timely.

Performance management process is the most critical stage in everyone’s journey. Running a robust process becomes imperative While there are steps to be followed, communicate, train, launch, follow up and closure of the activity, the most important point through out the process is the below: 1) Intent of the process: is it to give annual increases or to give developmental feedback ? It certainly can’t be both 2) Transparency: being able to have very honest conversations with people instead of sugar coating either the intent or the out come, also not using this as an excuse to blame someone else for your action as a employee or employer. Let’s work on a system that states the intent and is transparent

If I would be the CEO, I would not make PMS a big deal at the end of the year, because traditionally the PM cycle creates tension cum excitement in the organization. Creating an ecosystem that is transparent and rewarding should be the key goal. Because the end purpose of PM is improvement and increment.

Performance appraisal has to be an ongoing activity and not a yearly or half a yearly or even a quarterly one. As the manager sees the employee doing good/bad, communicate instantly to employee so it helps. Announce to the team/senior leaders when an employee does a great job. Accumulation of these records will simplify and fasten performance appraisal.
