What are the most effective ways to ensure everyone knows their role in a cross-functional team?

I HIGHLY recommend the use of a project charter. It includes the problem statement, business case, SMART goals, team members and timelines. Fundamentally, it is everything listed to the left of this posting in section 1.

Establish an inclusive performance management system that is well integrated with the Human Resource arm for a robust and reliable performance appraisal and feedback. This will ensure a motivated,unbiased, career growth, succession and planning oriented system in motion.

Using a Project Canvas (one pager) as the one proposed by Antonio Nieto. It will show in simple terms the whole project and make it a lot easier to digest for the team, since it is made from a high-order perspective. This tool has the following sections: Purpose, Investment, Benefits, Sponsorship, Resources, Stakeholders, Deliverables, Plan, and Change.

Here I would use a RACI. It is a tool to show who is responsible, accountable, consulted and informed. There can be only one person accountable per item. And the list of items typically follows a process flow or key activities.

I mainly use 2 tools. First, I start with a stakeholders analysis and identify the most important internal stakeholders (core team). Then, I proceed to write down their names, department, role, and contribution to the project. Finally, I share this document with the core team so everybody knows the different roles and impact on the project. Then, I use a RACI Matrix. If my WBS (task list) is too extensive, I only pick the most important activities or I group similar activities so I end up with no more than 10-15 tasks.

Communication is key. Having a communication plan and regular operating rhythm is very important. Also think through what you will need to communicate and the criticality of it, and resulting action. For example, if you are rolling out a new process or software, process breakdowns, bugs or outages must be handled immediately. But process tweaks or improvements, while important, are not as time sensitive. Plan appropriately.

This can also be done in the regular meeting cadence. Especially for large projects, celebrate the smaller but impactful wins and milestones. I am working on a project in a plant where we are trying to improve yields. They track it on a white board before entering it into a shared electronic folder. Yesterday when one of the shifts hit a milestone, I just added 'Nice work!' with a dry erase marker. I saw people smile as they walked by...

Feedback is important since it can easily highlight challenges in a team and highlight things that are working. It is beneficial for teams to know what's working and how they can improve and grow. Even for difficult situations, sharing those concerns can help teams adapt and adjust.

When people know their opinion counts and are being listened to, they tend to contribute more. Getting them to start this can take some effort, but generally speaking, it starts with just asking them questions. For example, I see you do this process, any ideas on what could work better, or be improved? If you want to know what is going on in your operations, ask the operations people. They will tell you.

I have learned not to give excessive value to these boundaries of roles. As in yes, being aware of what is your responsibility is crucial. Yes of course. Everyone should know that, but I don't recommend to build a wall separating them. They can work together and learn from each other and enrich themselves from their colleagues as much as they want as long as their responsibilities are covered and the job gets done.
