Instead of tracking hours, I focus on deliverables and impact—what matters is the result, not when or where it’s done. Transparent goals and deadlines keep everyone aligned, while regular check-ins ensure progress. I also foster a culture where ownership drives performance—as Jocko Willink says, "Discipline equals freedom." When people own their work, they rise to the challenge.

One thing I have found useful is to ensure the team is accountable for final delivery. For that I need to work hard and make sure each team member: ~ feels safe with the flexi hours working approach and not worry about other's criticism ~ knows what is to be done AND by what time ~ understands the gravity of the situation if timelines are not met ~ feels connected with broader goals of the team ~ enjoys the work and can commit fully to deliver.

By communicating and sharing common goals. If it's project based, agreed upon timelines and open dialogue if they come upon roadblocks or need additional resources to keep the task going. Check ins help but only when positioned as outreach or helping hand/here if you need me vs a micro-managing "where are we with this" goes a long way keep motivation up and foster a feeling of autonomy & purpose among your team.

Having an effective structure and role clarity is vital. This also means clear, open, regular communication. Check your goal setting processes, job descriptions and 1-to-1 processes are all in place and effective and then accountability follows. This should be the same if working flexibly or "normal" hours. Just because someone is at their desk for 8 hours doesn't mean they are productive ;)

Work output measures and product quality matter more than the time when employees finish their tasks. I established weekly progress reports which let my team maintain autonomy while maintaining their alignment.
