You're working on a project with a stakeholder who is difficult to please. How can you keep them happy?

While the perspective of every stakeholder is important, the primary goal of the project team should not be to make the stakeholder happy, but rather to deliver a successful project (in terms of value and ROI) for the organization that should in turn make the stakeholder happy. Remember, the stakeholder, while important, is a steward of the company and should be aligned with the project team on what is the best outcome for the organization.

To satisfy a hard-to-please stakeholder, focus on clear and ongoing communication. Keep them informed about the project's status and be swift in addressing their concerns and expectations. Showing that you value their priorities and are dedicated to accommodating their requirements can help establish a good relationship. Involve them in decisions when possible, making them feel important and informed about the project's limitations and hurdles. Setting realistic expectations and aiming to excel in areas most important to them can improve their contentment and encourage a cooperative partnership.

In my experience, always keep the stakeholder updated about the status of the project, even about the loop holes and blocks. Always try to see things from their perspective and expect the worst. Have pseudo deadlines prior to the exact deadlines but make them realistic.

To keep a challenging stakeholder satisfied, I would prioritize clear communication, regularly update them on project progress, actively seek feedback, and proactively address concerns. Building a positive working relationship and demonstrating responsiveness to their needs are key strategies to keep the stakeholder content.

Chat regularly, get what they’re after clear up front, and show them you’re on it with updates. Keep it cool, listen, and adjust. Show you care and you're all in.

In one project I managed, the scope was initially well-defined, but as the project progressed, we started experiencing scope creep and micromanagement from one of our key stakeholders. This led to confusion and frustration within the team, as tasks were being reassigned or duplicated based on the stakeholder's direct interventions. It became clear that the root cause of the conflict was a lack of clarity around roles and responsibilities. A RACI chart came in real handy to clear this up.

Establishing clear roles and responsibilities ensures accountability and clarity within the team. Define each team member's tasks, expectations, and authority levels to avoid confusion and overlap. This fosters efficiency, collaboration, and a shared understanding of project objectives. Regularly review and adjust roles as needed to adapt to changing circumstances and optimize team performance.

To win over a challenging stakeholder, turn communication into an art form. Regular updates, clear insights on progress, risks, and pivots are your brushes; their feedback, your palette. Tailor your approach—formal reports for some, casual updates for others. Dive into the details or stay high-level based on their taste. A solid communication or stakeholder engagement plan is your canvas. Mastering this art keeps everyone on the same page and the project on track. 🎨✉️

Once you understand their point of view and have established clear responsibilities, it’s time to communicate. Regular, open updates can prevent worries by letting them know what’s happening and how things are going. Tailoring the frequency and mode of communication to their preferences shows that you value their time and commitment to the project. This builds trust and shows that you’re committed to meeting their objectives, which makes it easier to work through disagreements or changes. In the end, clear and thoughtful communication can turn a challenging stakeholder relationship into an effective partnership, helping the project succeed.

Have you ever had several requests from stakeholders who demanded different communication requirements? To facilitate these varied communication needs, I used a stakeholder engagement plan that included detailed profiles for each stakeholder, capturing their communication preferences, interests, and the level of detail they required. This plan was a living document, regularly updated as the project evolved and as we gained more insights into our stakeholders' changing needs. It’s important to remember as the project progresses the demands and needs of the team progress too.

As deadlines are established and deliverables are agreed to, set those meetings on everyone's calendar immediately, or determine how you will come back together. Waiting until launch to discuss if this is going to work will never produce the results you're looking for.

Clarify the Process: Beyond the end goals, stakeholders may have specific expectations about how the project should be executed. This could involve communication protocols, decision-making processes, or particular methodologies (like Agile or Waterfall). Clarifying these process expectations early on helps avoid conflicts later. Get It in Writing: Once you have a clear understanding of their expectations, document them. This could be in the form of a project charter, a statement of work (SOW), or a simple email confirmation. Having a written record ensures that both parties are on the same page and serves as a reference point throughout the project.

Again, true for any types of stakeholder management challenge. We should try to balance firmness with flexibility, clear boundaries with open dialogue, and transform challenging stakeholder relationships into partnerships. Try to do the following: 1) go beyond the basics of expectation management 2) tailor the communication style and frequency to their preference 3) acknowledge their concerns with empathy, and offer them a platform to be heard 4) be proactive and prepare updates before they feel the need to ask

Proactively address expectations and promptly communicate any changes, demonstrating a proactive commitment to adapting and ensuring satisfaction. For instance, during a recent project, Whisker Architecture updated the client on an unforeseen product change during construction due to a discontinued product line. We outlined the contractual impacts and presented alternative solutions, fostering transparency and maintaining a positive client relationship.

Assuming you have a slippery stakeholder. 1:1s and other subjective discussions will not allow you to really pin down their expectations. The worst ones will change their mind without even acknowledging they might have said something completely opposite a week ago. Instead, capture their expectations in objective terms from the get-go. For example, ask them upfront if the project is scope-based or time-based and document that in a visible location. Display that decision on the front page of your dashboard so it’s there every time during reviews. Do the same for other key goals and metrics that you should define with the stakeholder upfront. The more you leave to subjective opinion the harder it will be to keep the project on track.

This is particularly important for long-term projects where business goals or market conditions may change. Educate and Set Realistic Expectations: Sometimes, stakeholders may have expectations that are not feasible given the project constraints. In such cases, it's your responsibility to educate them on what is realistically achievable and why. Offer alternatives that can meet their core objectives within the given limitations.

Effective stakeholder management is crucial for program success. When managing difficult stakeholders, start by identifying the root cause for the behavior – is there a perceived misalignment with program objectives, a preference for different management style, a desire for increased involvement or a need for greater control over outcomes? Collaborate with the stakeholder to find solutions that address their needs while staying true to program goals. Be transparent about program constraints and decision-making processes. Be prepared to hold your ground if a stakeholder’s demands deviate significantly from program’s strategic objectives. If all efforts fail, involve senior management for assistance in resolving complex stakeholder issues.

Seek to Understand Their Values and Motivations: Each stakeholder may value different aspects of a project, influenced by their professional background, personal interests, or departmental goals. Understanding these motivations can help you tailor your communication and project deliverables in a way that resonates with them. Negotiate: There might be instances where you need to negotiate expectations to align them with realistic project outcomes. Effective negotiation involves compromise and finding a middle ground that satisfies both parties while ensuring project feasibility.

Building trust and rapport with stakeholders is essential. I learned this firsthand while managing a high-risk project with the CEO as the key stakeholder. To build this trust, I prioritized regular, transparent communication, ensuring I listened actively to the CEO's concerns and integrated his feedback. I showed respect and empathy by explaining complex project details clearly, maintaining professionalism even when admitting to mistakes. For instance, acknowledging a misjudgment that led to a delay and presenting a clear plan to address it helped maintain trust. I also emphasized the importance of delivering on promises and celebrating shared successes, no matter how small, to foster a positive atmosphere and a sense of team achievement

You can only truly earn the trust of stakeholders by delivering successfully within expected parameters. And the best way to do that is to define objective metrics and tracking, visible dashboards, frequent feedback sessions, effective change management (at least for changes that can materially impact the outcomes) and constant course correction.

Active listening is paramount! Letting them vent out and empathising builds in trust.Exceeding expectations only to compromise service quality later can erode trust. Maintaining open lines of communication is invariably advantageous. Negotiation is mutually beneficial. Agreeing on a Win-Win makes a lot of difference. Document all verbal agreements to prevent misinterpretations later. Strategic escalation, when needed can bring in positive outcomes!

After having gone through all steps above, if the stakeholder is still not happy it's time to be upfront. A well thought of explanation based on impact his behaviour is causing on the project progress and how professionally & patiently you have been dealing with him so far iaw RACI needs to be emphasized. PS- The question itself is lopsided towards the stakeholder. PM is accountable for project success in an professional manner and in that only should lie happiness of stakeholders.

Go for a coffee with them. And another coffee. and another one. In the end we are humans. Build trust, understand the real motivators and find a realistic, common ground.
