The NIST NICE framework is a helpful baseline for understanding the Tasks, Knowledge, and Skills needed for evolving roles in cybersecurity. One thing I have found beneficial for my Cyber Operations roles is prioritizing critical thinking and problem-solving over skills tied to vendor products. These essential skills assist my team in figuring out how to secure the next technology innovation or maximize the use of a new cybersecurity platform.

Incentives based on success breeds collaboration. The vehicles of those incentives need to tailored to each team member. We are all motivated by different things based on our career goals, age, career lengths, culture, backgrounds and a plethora of other differences. So as a leader, we must unifiably relate to our staff, individually. If done properly one can build a cohesive environment where everyone feels understood from both a personal and work product perspective.

Ensure that systems are integrated (where appropriate) and a 'systems of systems' mindset is considered for any new people/process/technology. Automate what can reasonably be automated. Ensure there are appropriate checks and balances (oversight) to manage the automated processes/technology.

In my experience, streamlining processes shouldn’t start with automation. Before automation, take a step back and ask yourself, “Is the process step or even the process still needed?” We don’t need team members maintaining automation that doesn’t provide value simply because the task could be automated. If it is a necessary process, spend time understanding the biggest bottleneck of the process and targeting automation that will alleviate that constraint. Then, continuous improvements should be started, targeting the next biggest bottleneck.

Before automating any processes or activities, you should consider what is important and what is urgent and what you want to streamline or automate in the first place. A fool with a tool is still a fool. I would think about where the low-hanging fruit is in the daily completion of work, where you can simply achieve rapid efficiency gains. For cross-role and cross-person processes, I would try to optimize a process either at the beginning or at the end of a process, I would try to avoid starting streamlining in the middle of the process.

People generally dislike processes because it seems like "bureaucracy" which is a common feature in civil service. But processes makes onboarding for new team members easier. It shows a step by step process for how your team achieves their goals. This makes it easier to replicate and teach others how to achieve same. Production requires a process for efficiency so teams should be eager to fine tune their processes and eliminate clogs that could slow them down.
