One of the most influential stakeholders in executive coaching is the non-executive director, especially in companies with a nomination committee. In this setting, identifying the risks as well as the value that the executive would bring is imperative. However, the objective of grooming an executives is an unremitting, and its perpetual cogency ripples much beyond one can visualize. Executive Coaching is an investment, will reap huge rewards. We must also know one solution wont fit all. I personally encounter diverse challenges.

We coach executives for modifications in behaviour that hold her back from effectively delivering value. The initial interactions with the sponsors and coachee will help in understanding the general contour of what’s ahead. A specific one on one with the coachee aimed at understanding what value she’s expected to deliver and to whom can help pinpoint the real stakeholders.

One stakeholder who has the greatest impact on a coachee is the spouse or significant other or even aParent.when I do a 360 1 ask permission of the coachee to connect with the spouse amongst others .the feedback is always honest and is shared with me in complete confidence.I have separately received feedback from the spouse acknowledging the effect of coaching. Whilst this is a sensitive matter in my humble opinion this feedback is genuine because in front of our spouses we don't wear masks

For me its important to recognize and understanding the diverse nature and behaviour, and consequently the contribution of various stakeholders in the executive coaching journey. Beyond the coach and the coachee a crucial role is also played by the managers, colleagues, family, and even external entities like competitors—each plays a unique role. Their influence, interests, and expectations weave into the dynamic interplay that shapes coaching outcomes. In this complex weave, feedback, collaboration, and challenges emerge as catalysts for personal and professional development.

Executive coaching, though focused on the client is for a wide reaching impact in multiple boundaries. Coach usually gets to hear the voice of client and sponsor as coaching requirements. Asking the question on what does my stakeholders want of me and what does the business want of me are some powerful questions to get the voice of stakeholder into the room and this refine and define the client’s coaching goal. Most defining moments are when we bring the voice of future generation as a voice in the room while taking decision. This invisible stakeholder is very powerful in shaping decisions with sustainability in mind

Preparation of the environment and measurement of its capacity to receive new inputs is essential. The need for coaching when indicated by the environment itself is fully justified.

Stakeholders are identified in all manners of evaluation, whether it's business strategy, industry disruption and customer value props to name a few. There are so many roles and responsibilities and expectations of each stakeholder that drive the actions and decisions of an executive. It's important to get feedback, period, and more specifically feedback for an executive, when they are going through a coaching program. Wants, needs and desires from all stakeholders should be used to form actional items from the self-evaluation, self-awareness work the executive performs. Understanding self is the key first step, because if the leader cannot show up authentically, nothing else will matter.

Identifying stakeholders in Coaching is vital even before the coaching conversations starts. The intent is to ensure all those involved in coaching this individual are aligned to what areas the person needs to be coached on and what should the success or outcome look like. When all the stakeholders are involved in the process, each one takes ownership to make the journey of the coachee meaningful and not just the coachee. Also when all the stakeholders be it the boss, peers or subordinates are involved, it becomes easy for the coachee is ask for support as there is an environment of trust created. Finally not just the coachee but all the stakeholders are able to see the progress made by the coachee and celebrate together.

From an executive coaching perspective, rather than just using the stakeholder analysis matrix (in terms of power and interest), it is important to identify those who are around the client, are impacted by the behaviour, and can observe the relevant behaviours. These stakeholders could be seniors, peers or subordinates who are getting impacted by the behaviour of the executive. The most important part here is that the coaching client is comfortable about the coach interviewing these stakeholders and have already set expectations with them

Balancing the environment by constantly measuring the influence of its elements can help in drawing a useful coaching carriculam. The organisational culture common to all the stakeholders plays an important role.

I’ve found it valuable to coach executives on assessing the quality and frequency of the relationships with their key stakeholders. This is when they discover the importance of building deeper relationships to understand their stakeholder needs and learn what’s most important to them, as well as increase the frequency of contact. Although this means effort for the coachee when they’re already busy, it saves time in the long-term as it prevents work-flow bottlenecks, conflicts, duplication and approval blocking. Deepening trust through the frequency & quality of discussions with key stakeholders leads to highly supportive and respectful relationships making it smoother for co-operation, collaboration and buy-in to a joint vision.

Evaluating what the desired outcome of coaching is really the most important thing to identify at the very beginning. Just like with a business where you should only have 3 - 4 goals and initiatives, an executive coach creating a coaching program should not have any more than 1 or 2 goals for the individual. Understanding the desired outcome will define the stakeholder list, but with the leadership self-awareness a basis from which to start, the leader understands their motivations driving some of their beliefs and actions and has a basis of understanding of where they are starting from. Then the growth path can be established, and the stakeholders be identified.

If I could use only one tool and had to get rid of the rest, I'd keep my stakeholder analysis. The matrix is helpful but the analysis itself is powerful because it's an opportunity to thoughtfully consider each stakeholder's set of concerns. What keeps them up at night? What are their biggest pain points? What are their secret and not-so-secret agendas? What do THEY think is most important? When it comes to executive coaching, simply going through the process of identifying and understanding key stakeholders and their perspectives, brings a level of understanding and intentionality that might not otherwise become available. Better yet, the process of analyzing stakeholders can shed new light on formerly strained relationships.

I find that it's important to also look beyond the obvious stakeholders, like the coachee's direct team, and to consider a broader ecosystem such as cross-functional teams and external partners, as executive coaching can shift organizational dynamics. For instance, changes in one leader’s approach can disrupt established communication patterns or power structures, affecting stakeholders who were not initially identified. This underlines the necessity for a dynamic, ongoing stakeholder analysis throughout the coaching engagement, ensuring that evolving impacts are continually assessed and managed.

In addition to the points highlighted, I would like to add the following: 1. Conduct a thorough analysis of the organization's strategic objectives. This will help you to identify the key stakeholders who play a pivotal role in the achievement of these strategic goals. 2. Create a comprehensive network map of the executive's interactions. This will help you to identify individuals directly and indirectly linked to the executive, internally and externally. 3. Leverage 360-degree feedback tools. The process will help you to understand the executive's strengths and areas for development but also identify stakeholders with vested interests in their growth.

Keep it simple. Invite stakeholder input without overcomplicating it. A few simple stakeholder-centered assessment questions I find valuable include: - What strength should the coachee continue to lean on? - What goal should the coachee prioritize? - What skill or behavior change might help them most? No need for a rigorous assessment tool, just an invitation for stakeholders to share as much or as little as they're comfortable sharing. The objective, after all, is to catch the coachee winning at their new behaviors, and we want to make that as easy as possible!

One tool I've found helpful to support the stakeholder mapping vision is to use a constellation tool to invite the coachee to see where the relationships sit today and where they want these or need these stakeholder relationships to be. It's always an engaging and effective tool.
