How can you improve your team's product ownership practices?

Product ownership is an essential practice that define prioritizing the product backlog. Agile, Scrum, Kanban provide a foundation. 1. Backlog Management: Well-defined and prioritized product backlog is key to success. 2. Stakeholder Communication: Interaction stakeholders & team is must. 3. User Story Definition: Describe features or functionality from an end user's perspective. 4. Prioritization: Prioritize backlog based on business value, customer and market conditions. 5. Product Ownership is not the key role, Product Owner is. Scrum Guide states Product Owner is not even a role but an accountability. A person with right amount of domain knowledge, product management expertise and focused on customers can be an effective Product Owner. Product Ownership, thus is a skill or capability that can be built. Many techniques and traits exist which enable a person to be more effective. For ex: 1. Establishing and clearly communicating Product Vision, Goals and Strategy. 2. Collaborating with customers and stakeholders to understand and manage their expectations. 3. Clarifying queries of the developers. 4. Ensuring there is flow of value to users. 5. Measuring impact/usage of the Product.

In my recent experience, understanding customer needs and problems can be a nuanced process, as customers may not always articulate their requirements directly. They may instead share observable facts or behaviors. In this context, the product owner's role is to go beyond the surface and uncover the latent or hidden needs of the customer. This discovery phase is quite interesting and exciting.

Improving our product management involves aligning everyone with goals, fostering collaborative decisions, understanding user needs deeply for a beloved product, adopting step-by-step improvements, nurturing a learning culture, ensuring clear communication, and assessing progress for timely adjustments, creating an exceptional product.

The term ownership is crucial in having Product Ownership. Building this in a team need a totally new culture, a full mindset shift: 1. From just a contributor to a thinker in terms of why we are doing that specific contribution? Will it add any value to our customers? 2. Empower team to think of product painpoint and prioritize some of these in roadmap. It will give a positive stroke to members and they will contribute even higher. 3. Build a vision. Have open brainstormings and whiteboard sessions to gather good ideas. 4. The Pain of the customer to be felt by team and resolve them really quick. Thinking need to build on how this kind of unpleasant stuff can be avoided. 5. Leadership support to reward members exhibiting great ownership.

One thing I've found helpful is during stand-ups, it is better to shift from routine updates to thought-provoking questions. Encourage your team to ask "why" and "how" to uncover valuable insights. Powerful questions can expose inconsistencies in task understanding and execution, leading to better task allocation and problem-solving. Questions trigger clarifications and "ah-ha" moments, boosting learning and enhancing product knowledge. Next, promote a culture of helping one another - when team members encounter blockers, they can ask for help eg. pair programming - creating a collaborative environment. By embracing the power of questions and encouraging team support, you can improve your team's product ownership practices.

Collaboration between a Product Owner and the Agile team is vital to ensure the success of a project. It allows the Product Owner to convey the vision and requirements effectively, ensuring the team understands and aligns with the project's goals. Fosters a shared understanding of priorities, enabling the team to make informed decisions and adapt to changing needs. Promotes transparency, leading to better communication, feedback, and ultimately, the delivery of a product that meets customer needs and expectations.

Success of any project depends on effective and transparent communication between various stakeholders. Keeping the end goal in mind & working collaboratively as a team together, helping each other resolving, functional, technical and operational challenge, queries is what makes project delivery successful, it gives customer assurance that team is open to reciprocate and ideate in terms of value addition based on changing and evolving industry dynamics. When product owner, scrum master, developers,tester along with leadership have collaborative mindset, it ensures that the project is meeting the stated goal and they are working as one team to resolve any impediment to meet the desired objective. “encourage them to ask questions, provide feedback, and suggest improvements” is one of the most crucial things. Most of the time it is missing.

Prioritizing your backlog is crucial because it ensures that you're working on the most important tasks or features first, addressing customer needs promptly. It also helps you allocate your resources effectively, making the best use of your time and team's capabilities. In an Agile environment, where priorities can change, a well-prioritized backlog allows for flexibility and adaptability, making it easier to respond to evolving requirements and market dynamics.

Significantly improved project outcomes have come as a result of our approach to backlog prioritization. Balancing stakeholder needs with considerations of risks, dependencies, and assumptions is crucial to this method. Systematically ranking items based on value, feasibility, and urgency is necessary to ensure that we are optimizing the return on investment for the product. As far as my responsibilities go, prioritizing the backlog has been a key component.

Product Backlog prioritization, should be done based on the value of each backlog item. The items with the highest value should have the highest priority. Some Product owners will automatically think that features and enhancements should always have the highest priority, they will push the developers to build new features instead of tackling the bugs and the technical debts. a product owner, should see beyond the short term success ( building new features) and think in the long term building a product that is stable with less defect and good performance.

Weighted Shortest Job First (WSJF) is a prioritization model used to sequence work for maximum economic benefit. This should be balanced with tech currency (debt) and other vital aspects related to software security, regulatory aspects, and interdependencies. Knowing your product and client will drive that prioritization. It is important to remain mindful of agile - to be flexible and pivot as prudent at any moment. New information may change a priority. Lastly, being vigilant to ignore sunk costs when deciding what to work on and if something should be abandoned.

Prioritizing your backlog is indeed a critical aspect of effective product ownership. It ensures that the team focuses on the most valuable and impactful work, delivering higher ROI. By considering factors like value, urgency, and feasibility, and taking into account various stakeholders' needs and potential risks, a well-prioritized backlog can lead to more efficient and successful product development. It's a best practice in Agile and product management that can significantly contribute to a project's success.

"Assumption validation" in agile means gathering feedback not just from the client or end user but from everyone involved. feedback gathering goes beyond the demo and the sprint review, the product owner should take extra mile to monitor and see how the customer is using the product, what are feature that are used, what are features that are never used by the client and why ? what are the reoccurring defect and pain points .. that's how we can reduce the uncertainty and increase customer satisfaction.

Do playbacks early and often, starting with your understanding of the problem so solve. Early validation leads to less wasted effort.

Learning about your misconceptions in an early stage is way cheaper than finding out in the end. Make sure to test your assumptions permanently. A/B Testing, NPS, user surveys, and one-stop micro solution applications are a great way to find out if you're on the right path. When you have enough feedback to make an educated decision, forget about your ego and trust the process.

Meaningful Demos: When your team presents their sprint features, it's not just their responsibility to showcase the work. As a product manager, you should also highlight the impact of previous deliverables. Share user feedback, thank-you letters, and key performance indicators (KPIs) related to past features. Making this personal connection can be a powerful motivator for your team. When they see the positive impact their work has on users' lives, they will feel a strong sense of ownership and pride in maintaining product quality.

Validating assumptions is a cornerstone since it drives the team toward evidence-based development. It can also mean, team actively seek to confront their assumptions, challenging and refining their understanding of user needs and market dynamics. This proactive approach not only reduces the risk of going down the wrong development path but also fosters a culture of curiosity, adaptability, and user-centricity. By consistently this teams become more attuned to their users' evolving needs, ensuring that every iteration of the product is user centric. In essence, this practice amplifies the agile principle of delivering maximum value with minimal wasted effort.

Embracing change is a fundamental element of agile product ownership. In the ever-evolving landscape of product development, it's essential to acknowledge that requirements and priorities will shift. Adapting to changing customer needs, feedback, and opportunities with agility and flexibility is key. This approach enables the continuous delivery of value and the iterative improvement of the product.

Encourage a culture of experimentation and iteration. Be open to trying new approaches and learning from both successes and failures.

Normalize change. Consider every feedback as a story and not a change request. Another way to think is considering every story as a change. That way, change is not something special, its a part of everyday work the PO and the team do.

Embracing change is vital in agile environments. It's not just an approach to manage risks, but a strategy for seizing opportunities. Agile product ownership demands flexibility to adapt plans and priorities in response to new data and stakeholder feedback. This agility is a competitive advantage, fostering innovation and better alignment with market needs. By willingly adapting to changing circumstances, you uphold the agile principles of iterative development and continuous value delivery, thereby ensuring the product evolves effectively.

In the ever-shifting landscape of agile development, treating change as an enemy is a fast route to obsolescence. Change is not just inevitable; it's a catalyst for growth and innovation. A static product backlog or a rigid roadmap can be a liability. Requirements will evolve, priorities will shift, and new opportunities will emerge. Instead of resisting these changes, successful product owners adapt their strategies dynamically. Whether it's pivoting based on customer feedback or recalibrating due to new market insights, adaptability isn't a buzzword—it's an operational imperative. Embracing change enables continuous value delivery and allows for iterative, incremental product improvement.

Weekly 1:1 meetings are a valuable means for Scrum Masters and Product Owners to maintain alignment. These regular sessions offer dedicated time to delve into team dynamics, project progress, and solicit feedback for individual improvement.

The DNA of agile development involves continuous improvement and enabling your product, the team, and yourself to adapt and act quickly. Continuous retrospectives help improve the way of working and the transparency of an agile team. Gathering various views and viewpoints (e.g. Dev, Test, Architecture, Management, clients, etc.) on your features and the overarching business roadmap is quite helpful. By doing so, Product Owners, along with their teammates and stakeholders, can evolve and generate good ideas based on customer needs.

In an agile setting, the journey towards perfection is eternal; there's always room for betterment. This isn't a sign of inadequacy but an opportunity for continuous growth. Product owners must engage in a perpetual cycle of self-evaluation and refinement. This involves critically examining the existing practices to discern what's effective and what needs rethinking. Whether it's adopting new methodologies or fine-tuning existing processes, the objective is always to elevate one's product ownership competencies. In a sense, seeking improvement isn't just a task—it's the ethos that makes a product owner truly effective.

Retrospectives and Feedback: In retrospectives and feedback sessions, it's common for leaders like product managers, Scrum Masters, and tech leaders to dominate the conversation or steer it in a specific direction. However, leaders should be the last to speak in these rituals. If team members aren't offering suggestions or feel afraid to voice their opinions, it's a sign that psychological safety is lacking. To address this, provide an anonymous feedback mechanism to encourage open conversations. Be the first to admit your own mistakes to inspire accountability and foster a culture of psychological safety within your team.

To me, working actively on received feedback is equally important as seeking feedback through multiple avenues. The actions should showcase that their feedback is heard and change should speak for itself and most importantly at the right time. Most of the time, seeking improvement points is a tick in the box and sooner or later every other person in the team gets to know about it. The result is, team members stop giving the feedback and start accepting the reality that nothing gonna change here rather it might change your overall feedback at the end of the year in an unexpected way. So what next? Continue the business as usual(BAU) as many people are doing and enjoying doing the same for years 😃

Let’s start with the fact that product owners only exist in Scrum. Ownership of the product and everything mentioned above is about this role and not “product ownership team practices” whatever this exactly means. The overview of this article in my perspective is that: The product owner needs to set clear goals to the team after carefully investigating user’s needs and perspective. By collaborating with team and explaining customers pain points the team can come up with a plan on the solution of them and not just provide a requirement* solution, dropped by management. In general people need to put themselves in the shoes of whoever will be using their product.

1. Share your vision to the team. More than the "WHAT" part, tell them the "WHY" part. 2. Define accountabilities and responsibilities in the team (You can use RACI Matrix for this). People should know what part they need to OWN so that they can. Clear directions matter a lot. 3. Make your retrospective meetings more productive. Hold feedback sessions to understand concerns and roadblocks that is stopping team members to deliver their best and own up for their work. 4. Don't just read the Scrum's core values (commitment, focus, openness, respect, and courage) but live them.

Agile product ownership is about nurturing a value-driven and user-focused environment. It's crucial to involve users from the start and set clear, measurable objectives and KPIs. This approach extends the role of a Product Owner beyond delivering a product to providing solutions that meet user needs and drive business growth. Regarding the RACI matrix, it's better suited for other parts of the product lifecycle, such as managing support and maintenance. I strongly believe that the development team should take ownership of their work. Attempting to apply a RACI matrix to each team member goes against the established Scrum roles, which include the Product Owner, Scrum Master, and Development Team.

One thing that I like to do when I join a new team is a deep dive into agile. I block a few hours in the calendar and ask all the team members to participate. In this meeting we discuss: -The meetings we will have, what they are, how often we will do them and why -The way we communicate together. Is it better in Slack, Teams or per email? Or should we communicate in Jira? Every project is different. -What to do in case of problems, misunderstandings and miscommunications -Important concept such as definition of ready and definition of done -The ticket's flow (from idea to release) This is a great way to bring everybody on the same page and it helps to share experience, expectations and ideas. It is a great learning moment for all.

To improve product ownership, empower your team to make decisions and explore new ideas independently. Create an environment conducive to proposing and testing innovative solutions, ensuring lessons are learned from both successes and failures. Stress the significance of understanding how their work affects users and business objectives. Additionally, foster emotional investment in the team. Encourage their passion and commitment by linking their efforts to the product's broader purpose and impact. This approach enhances engagement, creativity, and a strong sense of ownership, culminating in more innovative, user-focused product development.
