What do you do if a client's performance evaluation is not going well?

I'll always as a fundamental, firstly consider who conducted the evaluation, the criteria used, and how it matches with my clients goals. I will also take time to reflect on the feedback provided and the recipient's response to it. This helps me get a full picture and prevents hasty conclusions, allowing for a more measured and informed response from me.

Thing is, a poor performance evaluation should not come as a surprise. If it does, then that is a problem on its own. So step 1 is to get past this quickly and improve how work performance management is handled going forward. The best to help a client with is help them build the ability to manage performance to expectation continuously.

Ask questions to help the client find out the crux of the issue. Thereafter, ask questions so that he could think of possible solutions and situations where he could improve the outcome

If a client's performance evaluation is not going well, it's important to identify the root cause and develop an action plan to address the issue. This may involve additional training or addressing personal issues. Provide ongoing feedback and support, and celebrate successes. The goal is to empower the client to make positive changes and succeed.

I would ask open-ended questions and practice active listening - meaning I would be fully focused and observing very closely for any signs. I would also ask the client if it’s OK to even go deeper to identify the root cause - which can range from anything, such as changes in personal circumstances, to a change in perspective and perception. The short answer is to explore deeper and understand the realities. Reassess where we are compared to where we were, and adapt our strategy to increase the probability of achieving the objective.

It is important to keep the focus on their own emotions. What are they feeling? How are they reacting? How are these emotions affecting their body? What thoughts do they trigger? What reflections do they bring back? Going deep into this area is important, but uncomfortable. One of the most valuable skills you can teach your client is how to get comfortable with the uncomfortable. Sit with emotions. Understand them. Be conscious and observant while experiencing emotions. When first asked to dive deep into feelings, a client may deflect or project emotions to others, particularly when “venting”. Gently pull them back to focus on themselves. On what they have control over.

Active listening to what the client is communicating (verbally and non-verbally) is very important. It is essential to empathize with the client while maintaining professional distance. Once you validate their emotions and ask reflective questions, the client will appreciate your help and start seeing things differently.

With a tough performance evaluation, I expect emotions, anger, frustration and disappointment. So, I will always ensure to acknowledge how my client is feeling. I'm a coach, I'm trained to validate these feelings and show empathy. Listen without judgment, offer them space to express themselves, and provide support. This not only helps them deal with stress but also strengthens my connection, showing I'm truly there for them through thick and thin.

Start by actively listening to their concerns and allowing them to express their feelings without judgment. You can acknowledge their emotions with phrases like: "I understand you're feeling (emotion)," "It sounds like this is difficult for you," or "It's understandable to feel that way given the situation." Remember, validation doesn't mean agreeing with their actions or justifying their performance, but simply recognizing their perspective and emotions. Once emotions are acknowledged, guide the conversation towards understanding the reasons behind the performance issues. Ask open-ended questions to gather information and identify specific areas of concern.

Except in rare occasions, I would like to assume that someone who comes forward to receive coaching inherently has a desire to do well. That is a great starting point as motivation is half the job done. The challenge I often see is dissonance. What one might perceive as being proactive could be seen as micromanaging. How do we bridge these different perceptions? Feedback. And a lot of it. It should not be limited to the 3 performance conversations your have with your boss. In fact it should not be confined to just your boss either. Ask your peers, your stakeholders. Ask for it in the middle of a project, at the end of it. Show proactiveness to solicit feedback. Entender o contexto, o ambiente e a interação entre coach e coachee são essenciais para regularmente realizar o ciclo de revisão, retrospectiva e feedback. Having a Performance evaluation that's not as per your expectations could be very stressful for individuals. First step will be to help them vent the emotions , once the emotions are expressed and heard, then only one becomes receptive. At this stage it will be very important to focus on the facts, ask questions to understand the reason behind the feedback, the frequency of such feedback given to them and what could have led to that feedback. Guide them to introspect and identify the cause and create a strategy with them to focus on turning that around. In situations where they feel the feedback is unjustified, encourage the mentee to have an open and transparent discussion with the person who gave the feedback.

Performance evaluations are a reflection of where your client is right now, but we often receive them as a declaration of a permanent state of being. The feedback is great, but knowing how to help your client interpret the feedback is the most important thing you can do in this moment as a coach. The first step is to identify whether the concerns in the evaluation are based on a misalignment of the purpose of the role or if it is because of ineffectiveness in the process of the role. Knowing whether it comes down to navigating beliefs vs expectations or whether there is an issue with the structure, understanding, relationships, or effort of your client in the role will help you use the evaluation to guide your client to valuable change.

There are times when working with clients/employees/personal relationships where clear direction and effective communication are not fully discussed properly. Poor communication turns into uncertainty and uncertainty breeds anxiety. Anxiety is what consumes individuals to the point where gaps are made through lack of self-confidence, line of sight, or loss of hope. Identify the gaps through clear, consistent communication with effective feedback loops to ensure both parties are on the same page with check-ins throughout the process for evaluation and adaption.

Usually it does not come as a surprise right, you know how you perform. If you expect a bad reviews, be prepared and come with a plan. Be ahead of the game, tell the client you know what needs to be improved and show the client your roadmap for improvement.

Performance evaluation can be subjective at times. It's not always WHAT one does and the outcome, but HOW one does things. Tackle the WHAT (e.g. steps or activities to fill the gaps or improve results), but do not neglect the HOW. Many times, managing the process (that can include dealing with stakeholders, proper communication and reporting etc.) is just as important as obtaining the results. Understanding what clients need to do, and how they go about managing and executing things is an important insight to guide and support their performance.

Once you have identified if the poor evaluation comes from a misalignment of the purpose of your clients role (their beliefs and the expectations of their leaders) or because of a deficiency in the processes of your clients role it will be easier for you to create an action plan. Whether it is purpose or a process issue, an essential aspect of your action plan will include communication with your clients supervisors (either directly if you are an internal coach or indirectly if you are an external coach) to gain clarity. From most evaluations I have read, supervisors aren't good about specifics often because they lack training or a framework for giving feedback.

Creating an action plan, is pivotal. It transforms insights from a performance evaluation into a personalized roadmap for success. As a leadership coach, I've seen this step change daunting feedback into growth opportunities. It’s about setting clear objectives and milestones tailored to individual strengths and goals, turning aspirations into actionable realities. A well-crafted action plan moves us from 'what needs to improve' to 'how we’ll achieve it,' ensuring progress remains focused and measurable. Remember, a goal without a plan is just a wish. Regular check-ins are essential for your client's success. They can feel overwhelmed by a poor performance evaluation so helping take immediate action on the most glaring issues while helping them create new habits and structures for success will take consistent work.

As a coach, we need to be there as partners for growth of the client. A negative situation or experience is indeed a challenging space for coaches as there has to be thin line between empathy and sympathy with the emotional state of the client. I prefer to listen actively and create a positive space for my clients to share it, feel it, and move on to constructive path of identifying & improving for better outcomes.

I like the framework that you already gave. The only thing to add here is that there is a difference between theory and practice and that every situation will demand a tailormade approach.

- Create a safe space for the individual to express themselves - Make sure they know that you are on their side, and not a third party who passes judgements - This is not the time to jump into action right away creating list after list. This is the time to hold on, letting them feel through the unfavourable circumstances. This is the time to wait. - Let the frame be on them. The coach should not cite their own experiences in life on how they handled such circumstances. - Listen. Listen. Listen some more. There might be a plan of action unfolding somewhere in these conversations.
