No metrics matter unless you clearly define what success looks like; and whether you have succeeded or failed is judged by a community beyond only your team. When my teams succeed, they have typically spent significantly more time on the planning than on the execution. Quick execution can and does happen but with practice on similar or repetitive projects. Pilot and foundational projects require time to foster creativity and significantly more voices. Therefore, define success and expectations by leaning into the hard conversations and talking extensively with stakeholders. Only then can you accurately weigh which contextual compromises are worth making in terms of scope, time, and/or cost. Shortcuts cause more trouble than they save.

For successful project management, track metrics such as timeline adherence, budget variance, scope changes, resource utilization, risk management, stakeholder satisfaction, quality metrics, communication effectiveness, team performance, and customer feedback. Adapt these metrics based on your chosen methodology or framework for a comprehensive overview of project success.

For all theses three metrics, a single capability is needed to make the system better work and that is The leadership characteristics. The leader of the project plays the most influential role in making these three metrics work better.

In my experience at work, integrating Agile into project quality metrics has been extremely effective. One thing I have found helpful is focusing on incremental evaluations. For product quality, this means assessing each deliverable's functionality and user satisfaction after every sprint, ensuring they align with evolving customer needs. For process quality, regularly reviewing and refining Agile methodologies like sprint planning and retrospectives has been key. Utilizing Agile tools, such as sprint reviews for quality checks, supports this continuous improvement approach, making it easier to adapt to changes and maintain high standards throughout the project lifecycle.

Project quality metrics measure how well your project meets the standards, requirements, and expectations of your stakeholders and customers. Quality metrics can be divided into two categories: product quality and process quality. Product quality metrics evaluate the functionality, usability, reliability, and satisfaction of your project deliverables.

A quality metric specifically describes a project or product attribute and how the Control Quality process will verify compliance to it. Some examples of quality metrics include percentage of tasks completed on time, cost performance measured by CPI, failure rate, number of defects identified per day, total downtime per month, errors found per line of code, customer satisfaction scores, and percentage of requirements covered by the test plan as a measure of test coverage.

Designing of quality indicators is crucial e.g Performance indicators,focuses on the objective standards developed based on the management policies where trends are observed and performance measured.Result indicator is another important tool for the success of any project,since it enables room for progress assessment and determines if the program's objectives are met.Outcome indicators shares more on the quantitative and qualitative measures of the project, thus providing room for change and improvement in performance. Deadline indicator is equally a critical tool to ensure timely results.Designing proper quality indicator tools will improve in assessing the working process, progress,monitoring and control efficiency of the whole system.

In my past experience, we initiated the stakeholder metrics process by identifying and categorizing different stakeholder types, obtaining management's approval. We then applied a comprehensive approach, tailoring metrics to each category.
