What are the most common mistakes in group decision-making?

In a crisis, clarity is crucial. Defining the problem precisely is key to avoid paralyzing confusion and act effectively. A crisis is an amplified and urgent problem. Before solutions, it is imperative to accurately delineate the problem. Tools such as root cause analysis and SMART objectives help. Clarity in defining the problem paves the way to effective solutions. Crisis leaders are architects of clarity, guiding toward solutions and inspiring trust and unity. Framing the problem in a specific and shared way is the first step toward effective crisis management.

Most 'problems' are merely symptoms of deeper issues... 're-framing one's mindset' is critical before an issue can be re-framed... sharing 'perspectives' is not just a learning opportunity, but is an opportunity to understand the different 'worlds' in organizations... marketing lives in a different world than operations or finance, or administration, etc. Sr. Management lives in a different world than all others... integrating perspectives emerges novel ideas to create novel organizations...not just simply solving a 'problem'...

When facing a critical issue, most people rush in the action. Taking the time to ask yourself few questions is a rare quality. Asking : what is the real matter ? and what is at stake ? should be a reflex we all have. I have too many examples of colleague rushing in the action rather than framing clearly the issues.

"Define the problem" - how about: "Define the opportunity"? Looking at decisions as a problem is arguably a common mistake in (group) decision-making. Turn the view upside down, and see where the positive energy leads you. Still keep using all the good tools to craft a quality decision, of course!

One thing I have found helpful is to keep the definition of the problem as simply worded as possible. Sometimes we wordsmith the thoughts of the various voices to be so inclusive that we find it hard to find the key words that define the problem. Agree as a group that it must be clearly stated.

In challenges, collaboration and inclusion of opinions are key. Crisis management goes beyond reacting quickly; it's about tapping into a wealth of unique experiences and insights. Diversifying opens up innovative solutions and unseen angles. Diversity is about including and valuing every voice; they all matter. Each member contributes to decisions. An open communication environment is key. Active listening and feedback enriches. Techniques such as brainstorming, nominal group or Delphi method are valuable resources. In crisis management, diversification is not an option, it is essential. Valuing multiple opinions drives resilience, creativity and effectiveness. One thing I've found helpful as an indicator of diverse thinking is when people I collaborate with evoke feelings of frustration in me!! It can be a sign that they think really differently to me. I remember a colleague I was leading who I found really slow, overly detailed and methodical. He found me irritating because in his mind I was rushing things. We used to argue unproductively and often I would resort to issuing orders to get the discussion over!! We both learned to take time to understand each other's perspectives by asking questions and I learned I had a lot to learn.The conversations remained a little uncomfortable, however, we understood problems more clearly and designed better solutions.

There is no greater mistake than to hostilely interpret the different ideas of a member of the work team. The best alternative solution, in many cases, is the one that has had the opportunity to be contrasted with reality, and this invaluable component is within the reach of those of us who have the opportunity to lead a work team, as long as we are willing. to listen, without prejudices or personal issues involved. Group think us all too common now. I have been an entrepreneur for a long time so it's more natural for me to think of what is the best for me individually. If I am comfortable with it then that flows into what is best for the company.

Group Think will kill a team faster than anything I have ever experienced. This includes the rumor mill as well, but for organizations designing Teams without a Leader—you are doomed to fail. There needs to be a Decision Maker—one Leader for the project and that should change from project to project, but the Leader needs to set a clear objective or Target to achieve and then the Leader must send out the folks to accomplish this Target by giving them pieces of the big goal. Being everyone back together for regular “How Goz It” meetings and gather the data from the subgroups—make a Strategic decision and move on towards your goal. You can recover from bad decisions—a Team cannot recover from no decisions or group consensus.

I have applied Edward de Bono method of six thinking hats to improve group decision-making by encouraging participants to think from different perspectives. I usually guide my group through different thinking modes that helps us to break down complex problems while exploring comprehensive ideas that fosters a more balanced and creative decision making process. The gist of the matter is to know when to use each of the six hats by different group members and identifying which group members can effectively play in the roles of each hat depending on their skill sets and personalities. One trick I found successful is critically analyzing the decisions few days after the decision is made. Since we are out of the emotional element, it is easy to evaluate them objectively. However, it's important to remember that the given decision is made in a certain context. It might paint a different picture outside that context.

Apart from the outcome or the decision of the group meeting, it is also essential to note down the progression of the meeting to analyze how we arrived at the decision. All arguments and counterarguments. These are essential to track outcomes and iterate on the decision whenever necessary without the need to start the group decision-making process from scratch.

In my opinion the main approach in a group decision making meeting is that all the participants knows that the aim of meeting is try to find solution not doer

A common problem is not defining the actual issue or problem that requires solving. This can lead to band aid solutions that require rework and lead to timeline blowouts and potentially budget overspend and team disillusionment.
