An approach I've found effective is to communicate in a language that resonates with business leaders, specifically focusing on return on investment. Successful cybersecurity implementation hinges on obtaining buy-in from top management. Instead of instilling fear through the potential unavailability of systems due to ransomware, it is more impactful to emphasize the repercussions in terms of revenue loss caused by the disruption of the organization's services. This way, the conversation aligns with their business priorities and strategic objectives.

Goals–Strategies- Objectives– Tasks. These are the foundations to achieve any goal. In cybersecurity, “Cyber professionals” have a tendency to focus on Tasks and Objectives. To get ahead of cyber attacks- to know your environment– to know how attacks are most likely to occur, AND to take action – you need strategic thinking. Understanding and documenting these areas will help you determine the Tasks and Objectives you and your team need to take to ensure a complete and successful strategy.

Leaders show off in times of struggle and should take the initiative in a crisis. They ensure coherence among teammates and keep the morale of employees high. Also, they should provide a suitable environment for employees to be comfortable and productive. Building a security-aware culture to stay safe is a job description of a successful leader.

Everyone communicates –in one form or another, (Leader or not) because everyone gets better when they communicate effectively. Some key functional areas where a leader needs to practice communicating are clarity of goals and strategies, how people contribute to those goals. Conflict resolution (because we are dealing with people) and how to encourage your team. To be effective at any of the above - a leader must have an understanding of his/her communication style. Is yours short, abrupt, direct, flowery, verbose? It's important to keep at the center of your communication-- your reason-- for saying anything to anyone --to help others be successful. That requires strong listening skills, self awareness and humility.

The most important characteristics of communication is to study, analyze, and know your audience as well as possible. Now put yourself into their shoes on what media type of communication they prefer, how clear and concise, and how often they want to receive this information.

Security related issues are often so complex that you need to take into account the different stakeholders in your organization such as business, top management, IT, HR, and many others. 100% completely agree. The org will not be anywhere as effective at remediating, or even for that matter preventing vulnerabilities in the first place, without all parties (cyber teams, infrastructure and dev teams) working together on a continuous basis.

In my experience, cybersecurity teams work with all departments in an organization. Security is usually seen as restrictive: nobody likes the team that brings restrictions. As a cybersecurity leader, you should possess skills that makes your team and other teams be at ease to work together to achieve the security goals of the organization. Collaborations help others become and feel a part of the solution. They are all carried along and this reduces any pushback that may occur. Collaboration may be at the top level or at the operational level. Both will achieve similar results from the cybersecurity perspective. All involved in the collaboration understand their role and their importance in achieving success.

Fostering collaboration beyond one's functional domain is a challenging endeavor. Cybersecurity leaders are dedicated to minimizing organizational risks, spanning technical, compliance, and other realms typically within their purview. The emphasis lies in influence. Effective cybersecurity leaders strive to establish fruitful collaborations with other departments by imparting education, providing training, posing challenges, and aiding in understanding the crucial role each department plays in safeguarding its domain. Partnerships between leaders are instrumental, facilitating the creation of shared goals aligned with the organization's mission, vision, and values.

Build trust within your team. Start by fostering positive relationships within the team. This involves promoting cooperation, mediating conflicts, providing feedback, and staying attuned to individual concerns. Demonstrate expertise and judgment, instilling confidence in your team's belief that you possess the knowledge and experience necessary for effective decision-making. Lastly, consistency plays a pivotal role. Keeping promises and following through on commitments are essential components of building trust.

In my experience, I find driving consensus in decision making to be the most effective leadership skill for cybersecurity. While there are different methods in decision making, I start the process with engaging the stakeholders who care about the final outcome. Then, comes the communication and collaboration among the stakeholders with the common goal of developing a consensus whether on a cybersecurity strategy or a roadmap. By being an active listener, Cybersecurity leader often acts as a facilitator of decision making in assessing risk and benefit of the intended outcomes.

Effective decision-making is a skill honed through practice and a willingness to embrace discomfort. Rather than playing it safe by deferring decisions or overanalyzing, it involves accepting a certain level of risk. Fear of making the wrong choice is common, but the reality is that decisions are often nuanced, with no definitive right or wrong answer. Even if a decision leads to unforeseen challenges, it provides valuable learning experiences and the opportunity to adapt. Ultimately, navigating through uncertainty and making decisions, even if they initially seem unfavorable, can uncover unexpected opportunities and contribute to personal growth.

There is no shortage of advice on possessing "typical" leadership skills such as critical thinking and communication. In my opinion, one of the most underrated skills is the ability to view problems from different perspectives. While general security awareness is certainly needed, the challenges in implementing a security program often has more to do with stakeholder motivation, objectives, and the overall corporate culture. By adopting a personalized and empathetic approach, striving to truly understand your counterpart's position, and demonstrating how your needs align with common goals, you greatly increase your chances of success as a cybersecurity leader.

Emotions break or make things. A leader able to adapt, be self aware and show empathy stands apart from the crowd especially in a constantly changing landscape such as cyber-security. This would not top the list of many but is a key factor from my past experiences and opinion.

Leading by example is the best approach to cybersecurity leadership. I tell all my students that I see our class as a flat hierarchy. I don’t presuppose to know more than any of my students about anything, especially cybersecurity. I might have more experience in the domain, but maybe they read some groundbreaking research that I hadn’t seen yet. Or made some breakthrough while tinkering in the lab. Who am I to presuppose. I am vocal about being a lifelong learner and amongst other things currently maintain a 680+ day streak on TryHackMe. All this to say that a wise leader is one who teaches and learns at the same time.
