What are some of the best practices for conducting a Kaizen event in your team or organization?

Typically, preparation for the Kaizen event begins weeks in advance. During this time, the Process Owner (and Kaizen event facilitator, if not the Process Owner) spend time observing and mapping the current state, as well as understanding the perspective of stakeholders and those closest to the work. The Sponsors and stakeholder representatives are also briefed on what *potential* improvement ideas the team may come up with so they can start socializing the change, anticipate barriers, and remove roadblocks as needed. It is critical that the Kaizen event team is supported and empowered to enact change during the event week. The above preparation is foundational to enabling these efforts.

One of the most important things I've found very helpful during my continuous improvement journey to focus on and to take into consideration before starting Kaizen events is the dissemination of a culture of Kaizen and continuous improvement at the organizational level. This is done with the purpose of instilling enthusiasm in employees and ensuring the success of Kaizen events while preventing their resistance to the changes that will occur after Kaizen. This practice increased the effectiveness of Kaizen events in our organization and helped in making them running smooth towards the goal they were made for.

Conducting a Kaizen event effectively can transform your team's approach to continuous improvement. In addition to the Event team, it is critical to bring together a “Management Guidance Team,” or the right group of leaders to formally approve and support the change. This group typically includes key representing the team members participating in the event, as well as key stakeholders. The Kaizen event team typically reports out to this group throughout, and at the end of, the event week.

⚫ Assembling a capable team is crucial for a successful Kaizen event. Select members with diverse expertise, representing various functions and perspectives related to the process under review. Prioritize training and equipping them with necessary tools and resources. Clarify roles, responsibilities, and expectations to ensure alignment and efficiency. Additionally, foster a collaborative and supportive team environment to encourage creativity and problem-solving. Regular communication and feedback channels enhance team cohesion and progress tracking. Ultimately, a well-prepared and cohesive team maximizes the likelihood of achieving meaningful improvements through the Kaizen event.

As part of the 3 week prep, a diverse group of team members are identified and a formal invitation is sent to explain what the Kaizen is focused on and what their role will be. We also identify ancillary support. These individuals might not attend the event but are needed to get the job done. This might include maintenance or I.T. support. They are on standby to jump in as needed to affect change during the event.

When it becomes necessary to change a current process, endeavor to avoid non-value added steps. However, this is not always possible. In my experience, one additional inspection can often ensure shipped product is within spec limits. This will increase customer confidence and reduce resources spent on returns and inspection time on their end.

🔵 Executing a Kaizen event involves a structured approach over three to five days, focusing on analysis, problem-solving, and solution implementation. Plan daily agendas, ensuring clarity on activities and timelines. Designate a skilled facilitator and leader to guide the team through the process efficiently. Emphasize collaboration and data-driven decision-making to maximize effectiveness. Additionally, allocate time for reflection and adjustment to ensure continuous improvement. Regular progress reviews and communication channels help address challenges promptly and keep the event on track. By adhering to a disciplined approach, teams can achieve significant improvements within the designated timeframe.

Kaizen events are a wise investment. This investment can benefit from an experienced coach or facilitator who has led them before and can guide the preparation, agenda, and stakeholder management.

The agenda should also plan for structured downtime, whether that be providing a meal or just tea and coffee. These informal breakouts help build the team and often produce good ideas away from the pressure of the main event

🟡 Monitoring and sustaining Kaizen results are integral for long-term success. Continuously assess the effectiveness of implemented solutions through data analysis and performance comparison. Document outcomes, lessons learned, and best practices to facilitate organizational learning and future improvement efforts. Ensure sustainability by providing ongoing training, feedback, and support to maintain standardized processes. Foster a culture of accountability and continuous improvement to embed Kaizen principles throughout the organization. Regular reviews and feedback loops help address any emerging challenges and optimize processes for sustained success.

Typically, the data collection process begins prior to the Kaizen event. Ideally, known gaps in performance are what inspired the group to conduct a Kaizen event. Though sometimes process data collection efforts begin as part of Kaizen event preparation.

Maintaining the positive gains after a Kaizen event is much easier when the organization already monitors process performance data (such as Quality, Safety, Lead Time) and has an existing way for team members to submit improvement ideas and escalate challenges. If these aspects of a continuous improvement culture are not yet in place, it might make sense to start there (often called ‘building a management system’) or consider how to set them up as part of monitoring the process improved during the Kaizen event.

Encourage stakeholders at every level, especially hourly operative staff, to present back on their experiences and findings from the event. Enthusiasm will show through and it is a great forum for less senior staff to present to high level leaders in the company

Have a creative person or set of persons on the team who look to break institutional inertia. We are all guilty of it. To one degree or another, we accept a company policy or let the “way we have always done it” create a routine within our career. There always needs to be a person or multiple people who are asking “why” to everything within an organization. This constant asking of the question “why” can be hard to do, as it means that fundamentally, it may lead to changes and adoption of better alternatives for an organization - breaking the institutionalized inertia which becomes the path of least resistance for people. Fight the inertia, ask why, and change if there is a better alternative.
