There are many challenges and pitfalls that can hinder or derail the success of PI efforts. In this article, we will discuss some of the common ones and how to avoid or overcome them.

1 Lack of clarity

One of the first challenges of PI is to define the problem and the desired performance clearly and measurably. Without a clear problem statement and performance goal, it is hard to diagnose the root causes, design the best solutions, and evaluate the results. A lack of clarity can also lead to confusion, misunderstanding, and resistance among stakeholders. To avoid this pitfall, you need to involve the relevant stakeholders in defining the problem and the goal, use data and evidence to support your analysis, and communicate your PI plan and rationale clearly and consistently.

Data collected for performance improvement must be meaningful and offer practical solutions that are achievable. So often, improvement is reported as a percentage, and this should always be evaluated in relationship to the original unit of measurement. For example, if one improves turnover time by 50%, that seems like a lot! But if the original unit of measurement is already very low (say 1 minute), it may not make a practical difference, or even have a positive effect. Therefore it is always important to look at the real and practical difference that is being made, versus just the statistical implications.

Another challenge of PI is to align the PI initiative with the strategic goals, values, and culture of the organization. If the PI initiative is not aligned, it may face opposition, indifference, or sabotage from the leadership, the staff, or the customers. A misaligned PI initiative may also create unintended consequences or conflicts with other priorities or initiatives. To avoid this pitfall, you need to ensure that your PI initiative supports the vision, mission, and values of the organization, aligns with the existing policies, processes, and systems, and addresses the needs and expectations of the stakeholders.

In most cases, performance improvement initiatives are not aligned with the culture of an organization. The reason is simple. If they were, the organization would likely not need a performance improvement initiative in the first place. Therefore, changing the culture towards performance is a key factor in any successful performance improvement exercise.

A third challenge of PI is to secure the necessary resources to implement and sustain the PI initiative. Resources include time, money, people, skills, tools, and information. Without adequate resources, the PI initiative may fail to achieve the desired performance, lose momentum, or become obsolete. A lack of resources can also demotivate and frustrate the PI team and the stakeholders. To avoid this pitfall, you need to estimate the resource requirements and benefits of your PI initiative, secure the commitment and support of the leadership and the sponsors, and leverage the existing or available resources efficiently and effectively.

4 Lack of involvement

A fourth challenge of PI is to involve the right people in the right way in the PI initiative. People include the PI team, the stakeholders, and the beneficiaries of the PI initiative. Without proper involvement, the PI initiative may lack the necessary input, feedback, buy-in, and ownership from the people who matter. A lack of involvement can also result in resistance, conflict, or dissatisfaction among the people who are affected by the PI initiative. To avoid this pitfall, you need to identify and engage the key people in the PI initiative, use participatory and collaborative methods to involve them in the PI process, and recognize and reward their contributions and achievements.

To enhance the value of input and feedback you may receive, consider asking about the reasons NOT to implement the new PI initiative. Often, there is so much excitement for the new initiative, there has not been due consideration for the value and benefits of the “old way”. The baby gets thrown out with the bathwater because we are so excited about the fresh new bathwater(no right-minded person is against fresh bathwater). What is often labeled as resistance can be relabeled as an effort to call attention to a benefit that will be lost under the new initiative. Using a two-column matrix (Go – No Go), a systematic and dispassionate examination of the “No Go” column might foreshadow the eventual failure of the new PI initiative.

5 Lack of evaluation

A fifth challenge of PI is to evaluate the impact and value of the PI initiative. Evaluation is the process of measuring and assessing the performance results, outcomes, and benefits of the PI initiative. Without evaluation, it is difficult to know whether the PI initiative has solved the problem, achieved the goal, and added value to the organization. A lack of evaluation can also prevent learning, improvement, and accountability for the PI initiative. To avoid this pitfall, you need to define and collect the relevant performance indicators and data, use appropriate methods and tools to analyze and report the evaluation findings, and use the evaluation results to inform decisions and actions for the PI initiative.
