The best advice I received on this was, "Never erase someone's line to prove you're better. Increase yours to prove they lack information." In a cross-functional team, this means prioritizing collaboration and respect. I start by ensuring that every voice is heard, acknowledging the diverse expertise each team member brings. Then, I use data, customer insights, and market trends to frame the discussion, illustrating how different viewpoints can contribute to our shared goals. By fostering transparency and emphasizing how each role is crucial to the bigger picture, I guide the team toward a consensus that aligns our roadmap and drives collective success.

It’s also important to balance this with the need for timely decision-making. Sometimes, group discussions can provide a more comprehensive view and promote quicker consensus. Both individual and collective approaches have their merits and can be complementary in addressing team alignment.

Clear articulation and communication of the product vision and strategy can help ease certain concerns about the product roadmap. If there are still any concerns, they should be heard and analyzed for their pros and cons, and the product roadmap could be revised based on the outcomes of the evaluation.

Product roadmap changes can occur multiple times and this brings in quite a lot of confusions and conflicts within the team. But I believe that if there are proper goals and objectives prioritized & if the same has been communicated across the team, it gets easier to have everyone on the same page. Said that, I strongly believe that it's a two way street. The product team can bring in a roadmap that's well prioritized and sorted, but the technical team can question it with regards to the implementation feasibility and challenges. As a team, everyone should understand why each task can or cannot be done and even re-prioritization should be possible based on inputs. This is not something that is achieved overnight. But not impossible 👍

Building roadmaps should always be a collaborative exercise. Starting with the goals, objectives and KPIs can be developed focussing on the real consumer or customer problems. Certain problems may look interesting to solve but may not be imp for the audience or business. Hence, having an open dialogue between the team to share the roadmap is the key. Even if the roadmap is finalized by the management, it is the responsibility of the product leader to make it a collaborative exercise to derive the roadmap. It's not ideal but a real world scenario. If genuine concerns are raised in that exercise, its best to review them again and bring infront of the management to be reconsidered.

The entire organization has a stake in your product's success. Your job is to share the roadmap broadly — and answer questions about it. During these conversations, remember that each cross-functional team is looking at the roadmap with its own goals and priorities in mind. Workshops are tricky. A lot can be achieved if done rightfully vs a lot of time of multiple folks gets wasted if not done correctly. Once the right framework for the discussion is concluded, focus of the facilitator should be in gaining thoughts and insights from the participants. Such workshop should be less about telling the roadmap vs more about gaining insights to build the roadmap in a way that the common goals can be aligned. Having common or parallel goals for a problem adds strength in multiple teams and helps them collaborate better for the shared purpose.

Roadmap changes do not happen out of the blue. From my perspective, it is important to understand why those changes were warranted. In a functional product-led culture, the roadmap is aligned with the vision and strategy of the company. Should the roadmap change, there should be sufficient evidence to support it. Having everyone aligned with the vision and understanding the root cause of roadmap changes is vital. Asking questions is good, but if you find yourself with a team that pushes back, more often than not, the lack of vision is the root cause.

Establishing a decision framework helps in making objective choices about the roadmap. This framework should be based on data-driven insights, user feedback, and business goals. It acts as a neutral ground for making tough decisions, ensuring that personal biases do not cloud judgment. The framework should be agreed upon by all team members so that when decisions are made, they are respected and understood by everyone.

Once the business goals are aligned within the team, its time to look at subjective and objective inputs to define the roadmap. If product is already in the market, data insights should be looked upon first to have a sense of direction and focus areas for user feedback. For new product launches (as performance data is not available), its better to look at similar products and refer to those data points to focus on which areas need qualitative user feedback to conclude the roadmap. Lastly, its best to have alignment within the team about what a result would mean. If A happens, then Y will be the approach. This avoids any biases that could come in the decision making process.

Personally, I don’t think it’s about aligning peoples priorities I think it’s about having a common language and framework to be able to prioritize. What is most important based on the goals of the company and the immediate strategy moving forward so that if something isn’t aligned to what the future goals are then there’s no reason to worry about pleasing people in that sense

When in an organization, the business objectives are at forefront.
