If it doesn't work, speak to each independently. 2) Identify common goals: Worst case, they should all want the success of the company. Start there, lower progressively. 3) Develop multiple solutions: Brainstorm a variety of approaches that address the most important aspects of each stakeholder’s expectations. People are the almost always the hardest part.

It might not sound so but its a classic case of conflict management. So first its crucial to understand the client and their perspective with open mind and pure curiosity. Curiosity is important here. Why? Because it helps you really get to know why the client is changing the expectations and what are the root causes. Simply be curious about: 1. What does the other party want? 2. How can we get there in a win-win scenario? 3. What would it take to make things right? And reiterate to your client what you understood to make them feel heard. This would foster a strong connection showing them your intention to help. Now you must set expectations as to what might be possible from your end in the given scenario. Give them the clarity.
