Really understanding what the the desired outcome is can help those feel confident going into a planning session. I have found that clarity on a mission gives contributors conviction in the recommendations and decisions they put forth.

1. Explain the purpose, set boundaries, navigate and keep track of discussion, remember and keep end in mind, Enunciate decision mandates. 2. Do stakeholders mapping for decision makers ..okay to have, good to have and mandatory to have 3. List down Who, Why, When, What, Where and How of Decision Making. 4. Get all referenced, authentic and relevant information that compliments a logical decision making. 5. Decision will have Consequences, validate preparedness levels to absorb the impact or consequences. 6. Record and announce the decision outcome to the those who are relevant 7. Close the process by rephrasing the objective of decision making, clearly stating objective achieved or not.

First, clearly articulate the decision at hand. It is imperative to provide background material and any analogous data available in the respective ecosystem eg tech, product, client and competitors. Provide a clear picture of the internal and market constraints and outlook. Outline the nature of the players and their publicly available goals and strategies Develop and debate the straw man scenarios and required talent and respective budget. Above all; test the straw man scenarios against the market, expected competition and internal resources.

As an introverted extrovert, I find that I need some time to consider my opinion before sharing it. That said, I need to know up front what is being decided upon. I am sure that many other people can't "think on their feet" as easily as others, but that doesn't mean they can't make great contributions to any discussion or decision. I need time to consider the various sides of the decision and the consequences of each side.

As many other have mentioned so far, stakeholder analysis is a critical early step. “Not about me without me” means we include those who will be impacted by the change. However, it is easy to use a narrow and exclusive lens to stakeholder identification. We need to challenge ourselves, asking others to challenge our thinking, by taking a Diversity, Equity, and Inclusion lens when identifying who needs to be included. Leaders often unintentionally choose those who think like they do and might not challenge the process. Getting out of our comfort zone and inviting the marginalized, the people who might not have a voice, and also the late adopters and/or the vocal minority will help ensure decisions are more robust.

I believe having a homogeneous group with representation from each area of specialisation - eg Sales , Marketing , Finance abd technology ,firstly helps brings great insights and execution, second builds high ownership to the goal , third helps break the tasks and delegate , fourth gives superb all round thinking and execution capabilities to the project . Not having a cohesive participation will make you spend more time to disseminate the same idea 💡 across the team and get their buy ins . Team work is enhanced by bringing in a set of positive and motivated participants who will enhance the value of the group as well as the task on hand

Having worked across PMO and Operations, I understand the significance of selecting the right mix of participants. In fast-paced environments, it is crucial to bring on people who are dealing with the problem/opportunity on a daily basis. Decisions always require insights from various stakeholders in order to avoid problems later in the workflow. Another positive point of bringing people from different areas and levels within the structure is that it cultivates a sense of ownership and commitment to the decision among team members.

Knowing when you need a decisionmaker versus an individual contributor (or both), is also essential to driving thoughtful and quick decisions. This is especially important in larger organizations where decisions will be required from multiple types of stakeholders to achieve one common business goal.

Stakeholder identification is essential when addressing a problem. Problems that are contained, based on a scope of impact analysis, may be resolved at a localized level. However, problems that raise in complexity may require a cross-functional team of stakeholders to solve. A rule - if a team is impacted; that team is part of the planning and execution process.

Noone likes unstructured and needlessly long meetings. Then a good friend of mine introduced the "7-minute drill" format to me. It cut 1.5 hour meetings down to 30 minutes in our organization, and I'm never going back now. Essentially, the entire meeting is ran by a facilitator who runs a quad chart that captures the most important information (I recommend Googling 7-minute drill template if you're curious). It shows attendees, agenda, the goals and purpose, and the expected inputs and outputs. Straight forward, candid, and to the point. The way every meeting should be.

Amazon follows this really well. Before a meeting they circulate a detailed word note which outlines the expectations. Everyone who comes to meeting is expected to read the document and come with their points of view. This ensures everyone has adequate time to come prepared and the meeting time is not to outline the problem but to discuss the solutions proposed by the different participants

As a leader, preparing and sharing an agenda and materials is a strategy I always use. For instance, I create a detailed agenda for an upcoming meeting/discussion about enhancing our healthcare compliance offerings. This agenda clearly stated our objectives, such as improving user experience and ensuring HIPAA compliance. It breaks down topics like user feedback analysis, potential AI enhancements, and data security measures. I also included materials like user feedback reports, AI upgrade proposals, and a summary of recent HIPAA updates. By doing this, I ensure everyone comes prepared. Simultaneously, people management is indispensable, but oftentimes disregarded. Exemplary managerial ability involves the utilization of all available resources, including their team. Failing to equip employees with the essential resources for their tasks undermines their confidence and hinders their capacity to excel in their respective roles.

I recently heard a fantastic, simple statement that elicits greater participation and diverse thought. The statement is "We are likely to have different perspectives in this meeting today. Let's explore them even if we are initially inclined to disagree." By framing up a conversation like this, it levels the field in the room asking every idea to be put out onto the table and to be properly respected and considered appropriately.

Although it's beneficial to rely on and apply established and well-documented facilitation techniques, I prefer deviating slightly from the script. The primary obstacle isn't necessarily reluctance to participate, but rather the confidence and comfort levels in doing so, irrespective of one's decision-making role. An effective approach to overcome this challenge is incorporating off-topic group activities and games. By introducing interactive games unrelated to the main agenda, participants engage, collaborate, and build rapport. Leveraging this positive energy, we seamlessly transition back to the core discussion, leading to more compelling and engaging results.

Brain storming with cross functional team who will be part of implementation of decesion is the best way to form a decision. This will increase the ownership and accountability amongst team member. Everyone would feel part of the decision. Hence once a decision is made it will be a collective decison and everyone will have to own and achieve it

Everyone likes compliments. The world is already too full of critics. So, the ones who put in their best efforts must be recognized and rewarded. Even, if there are flaws, the criticism must be provided in a constructive way to improve the person and situation. It's always a team work, so every key member must complement each other and work in the same direction to ensure the company's success and progress. SWOT analysis for companies and even individuals must be done to bring out the best for everyone professionally and personally. Success is mostly guaranteed by coordinated team work!

When I was serving in the Army, we had a practice of ensuring that once a decision was made, everyone would support it wholeheartedly. It didn’t matter what one felt during the brainstorming sessions when the decision-making process was initiated. Once the decision was made, it became the responsibility of every team member to give their best to ensure that it succeeded. Since decision-making is a team effort, we always made it a point to include and listen to the opinions of every member. This way, we not only improved our chances of faster and smoother implementation but also ensured teamwork and build synergy between the members.

Never forget the power of being inclusive. This can take several forms: acknowledging introverts may want time away from the group to formulate thoughts, not giving up on someone’s ideas when they give up on it themselves (come on, what were you going to say…), or just demonstrating a willingness to ‘go first’. Inclusion, and the diversity of thought it inherently brings, will foster more input (and hopefully create its own internal feedback loop to keep it going!).

People need to feel valued and heard. It’s important to listen and have a fully collaborative process. If individuals talk but it falls on deaf ears, they tend to not speak up after a while. The more you can show everyone that their input matters, the more likely they are to participate.

It is also important to ensure that during the meeting as well as outside / before the meeting, there is a safe space where members can share their views openly and without prejudice. That way, everyone will be encouraged to chip in with their perspectives and the meeting will not be dominated by only a few more vocal individuals.
