To understand which pieces you should address first, consider the following: 1) What is easy to address - if there is some legacy code you can improve very easily (i.e. low time investment, no-low impacts to other business logic) go for those pieces first to grab some quick wins 2) What is critical to address - if there is legacy code that is causing regular bugs/outages, slowing down development, or limiting feature implementation, get that code high on your roadmap to improve 3) How do we avoid it next time - anytime you improve legacy code - how do you future proof so you don't have to repeat this process in a month or year

From my experience, the crucial aspect of technical debt is acknowledging, evaluating the impact, and explaining to stakeholders the possible risks of doing or not making any changes It's a common practice when it's likely to avoid touching some service or code because it's getting money to a business and no matter the functionality far from best practices. Our job as an engineer - is to bring value to the company and do our job as best as we can, not to have perfect code in the entire codebase. To have technical debt it's okay for some period of time without heavy impact in long term Eventually, time and technical doubt are sides of the same coin and we always have to balance between them

Once you understand the impacts of different pieces of legacy code, prioritize in the following order: 1) Quick wins - getting these done first builds momentum and motivates the team 2) Bugs/Blockers - start working on legacy code that is leading to buggy behavior, or blocking other feature development 3) Future worries - after that, go for the legacy code that isn't causing issues now, but could in the future - get ahead of it today to reduce headaches tomorrow 4) Style only - leave the changes that are purely related to coding style and conventions last - keeping a consistent style is important, but these changes are less important than changes which impact performance or development speed

Have been in similar situation before. One of the way we can manage this situation is . Whatever new features come up , leverage new and LTS tools and tech to deliver work . Once your more important work has been delivered . Slowly move modules which has lesser dependencies to newer or clean repo. This way your new features are also getting delivered and slowly you are migrating or reducing technical debt .

My strategy in such situations is to create a follow-up ticket and put it to discussion with the team during the next refinement session. This way we can discuss how urgent the issue is, what the potential risks are, and what the best approach to tackle it is. This strategy works well, but have also some drawbacks. For example non-urgent issues can be postponed for a long time and the backlog can become a mess.

Once you have buy in from the team, and a priority list its time to get at it. Take refactoring step by step. Don't be afraid to re-evaluate your priority list as you refactor - you may learn no information as you go that changes what you should prioritize.

I would recommend you to follow the boy scout rule: “Always leave the campground cleaner than you found it”. This means that every time you touch a piece of code, you should improve it a little bit. This way, you can gradually improve the codebase without the need for a big refactoring.

In my experience, good managers sit aside a month or something to make the whole team focus on making the systems better. This can be done in several steps: ➡️ Writing plans and designs of what those tech debts are. ➡️ The team prioritises what will be picked up based on impact. ➡️ Picking up projects/tasks using the same priority pool the team identified above. ➡️ Breakdown the problems to small MVPs. ➡️ Do gradual rollout and integration.

When doing refactoring, there are a few places where automation should be the norm: 1) Testing - all testing that can be automated should be 2) Documentation - there are several tools that can document code changes. For instance, Swagger for documenting changes to the API 3) Integration and Deployment - a proper CI/CD pipeline should already be a part of your development lifecycle. But if its not, it should be added to your legacy code refactoring process

Ufcourse automation can support you in dealing with refactoring and restructuring code. That is the reason why I'm a big fan of automation and tests. Tests can't guarantee bug-free code. But the tests are the most important part when you want to refactor your code. CI/CD is just a tool that helps you to automate the process of testing and deploying your code. But CI/CD is not really helpful on refactoring without tests.

What I found helpful is whenever the team has no option but to do a quick fix, we should note that down to refactor it and improve it when there is time. For new features, always give a reasonable deadline taking into consideration the time needed to implement best practices and avoid technical debt.
