What are the key elements of a successful operations plan update for small businesses?

A deep dive of the strengths and weakness is critical to setting the foundation of a new plan. If you’re not able to lay bare your current state and assess it objectively, then the future plan will be inherently flawed.

When it comes to assessing the current situation of a business, I have found that capability analysis is an important tool to use. The tool helps us understand our strengths and weaknesses and enables us to determine how much our capabilities are aligned with our strategy.

In my experience, completing a SWOT analysis and then having someone independent review it, such as a business mentor, is crucial. They can ask questions about your business from an unbiased viewpoint which may challenge you to examine some strengths, weaknesses, opportunities and threats in more detail.

A successful operational plan should be more bottom up than Top down. It needs to be set together with the key stakeholders. You have mentioned below, the criteria of @communication and explanation of the plan to the team members, stakeholders and customers.. but the best would be to involve them upstream. Never underestimate others’s opinion. Also, the best way to get people buy-in is to involve them in its construction!

Eu sou muito pragmático quanto as questões internas da Empresa. A primeira coisa que eu faria é muito simples, (1)escutar todas as PESSOAS que fazem a EMPRESA, pois elas conhecem todos os detalhes da operação. Elas podem trazer para a mesa o que temos de certo e errado. (2)separar todas essas informações e depois começar a analisar as forças e fraqueza (SWOT), (3)priorizar a solução dos maiores "problemas", com a ajuda das PESSOAS, (4)montar um cronograma e ir acompanhando mensalmente, (5)caso isso não surta efeito, quem sabe buscar apoio externo. Penso assim, quando estamos falando de Pequenas Empresas, pois a estruturação passa pela CONFIANÇA nas PESSOAS que compõem as Pequenas Empresas.

In my experience working with many business owners in different industries, it should always start with the foundations. What is the mission of the business? What's the bigger vision? What are the company's values? Once those are established you have firm foundations upon which to build on and can work on creating SMART goals, the timeline being the most important!

It is very good that you talked about risks and contingencies. However, to have a full picture, we also need to take into account « potential opportunities » that counter balance with the risks… otherwise, we are missing part of the story ;)

Something to consider after having developed your action plan is how are you going to stay accountable to reach those goals? Being part of a peer learning group or having a mentor or being in a mastermind is a huge help for staying accountable and to keep growing your business.

Hopefully you would have involved some of your team, if not all of them, in the planning process so you have their "buy in" already and everyone understands what the end goal is. When people understand what the vision for the business in, it's easier for them to get on board with executing the plan as they understand why they are doing certain things and what the result will be.

Communicating the new ops plan and the desired outcomes of the ops plan helps us plan our individual tasks. However, I also like learning how the desired outcomes impact me and the team. For example, implementing AI will quicken the business response time to XYZ situations. This will free up team members so they can focus on higher-leverage tasks.

Experience has taught me couple of things that are most important in operations: 1. Face operational challenge Head-On personally. This will give you exact idea about the situation. Half of the issue is solved upon attending the challenge. Balance can be worked upon. 2. Contingency planning. COVID time has taught us about Pandemic Contingency plan. For many companies pandemic was not included in their contingency planning and they had very difficult situation. Some just closed down others struggled and survived.
