What are the most effective ways to document business processes during a process analysis?

In modern times, I think the best way of capturing the business processes is to use latest tools like DevOps, where we can define each and every aspect of a requirement, update the requirement whenever it is required by keeping complete track of history. The best part is that all relevant internal and external stakeholders can discuss, collaborate and finalise the requirement and also attach all relevant documents with that along with linking multiple relevant requirements with each other.

In my practical experience, the old school approach using "brownpaper" hung on the wall, is by far the most succesful method when performing process analysis. Using a digital approach almost always complicates the task and participants end up iddling, while the operator keys in information.

I like Openoffice 'Drawing', because it is free! If you don't like it, you can at least use it as a learning exercise. Openoffice has all the functionality of Microsoft alternatives: and did I mention that it is free?

Important to make sure you fully understand the business processes, use the organisation’s language that everyone understands and utilise well recognised tools to gain the best outcomes.

Well, I would start with process mining ( so you get the real process as is), export it into a BPMN notation and start from there to change it !

Documenting Business Processes for me is when I am speaking with the company who is considering my software and documenting the processes that their team currently performs AND what they would like to change/become more efficient. I use templates that I have created for the various industries to guide me through the questions that need to be asked to get the applicable information. Once the analysis is completed, I send the entire analysis (their processes, unique needs, processes they want to improve, etc.) to them for their review. This document "Process Analysis" is then used moving forward as a guide for any demonstrations, estimating, etc. The Analysis is a "living document" as it does change sometimes during the sales process.

Maintaining and updating documentation is a challenge, as it requires a great deal of effort to constantly identify changes and record them. The use of tools is essential, as well as the definition of updating processes. But the most important thing is the human factors: - leadership support; - alignment of objectives among those involved; - training; - engagement and commitment.

Maintenance can be challenging. For smaller businesses, the pace of change and growth can make updates feel pointless and pretty resource-intensive. I typically recommend an annual cycle for larger businesses or semi-annual for smaller. The real challenge is having a document repository that ensures that the appropriate people are notified of the need for review. Otherwise, these "things" can will just sit on a shelf.

While documenting a business process, it is important to note that initial part of the document is mostly focused on business and not technology. A few things to consider: 1. Start with an objective or expected outcome of the process. 2. Identify the key functions and teams this process impacts or is used by 3. How is the process and transactions within the process are reviewed and reported 4. What are the possible failure points around which controls are required 5. Ask "WHY". Why is this process executed this way. Are there some redundant steps? 6. DO NOT start mapping process and solutions as you are discovering process. This makes one look at the process from technology perspective and not business

Mapping process of business flows is not the same thing as mapping movement of data in a business management system. I find being able to complete a Visio (free from Microsoft under our partner program) of the business flows gives me something that is easily understandable by customers and our staff. If that tips over into database process flows you had better be directing to towards a technical audience.

The documentation you generate can be useful later on for- a. When someone wants to find out the rationale of the process b. While generating the test scripts for unit testing & integrated process testing c. For generating the SOPs. Hence, document not just the happy flows but also exceptions. They will be useful in testing and avoiding post go-live surprises. Document rationale and governing policies. It will remind us when to amend the process. For example, you may also want to document policy rationale like, 'we do not do credit check on sales orders and do that only on delivery creation as we do not want to block the money of the customers while the deliveries are delayed'.

Get the right process analysts. Many businesses lack real business analysts, so they let experienced business people do the exercise. Many of them have no experience in process mapping, and the outcome will be subpar - at the level of 5 boxes on a slide. Ensure that you have an expert on board who knows how to structure the discussion and the documentation. This will allow you to use business people for what they do well: providing input on how life works in the trenches.

In addition to establishing shared language, provide a legend for your documented flows. This can go a long way when routing for review or signature.
