What strategies can you use to lead a team to achieve ambitious goals?

You have to define who is Responsible for executing tasks, who is Accountable for outcomes, who should be Consulted for input, and who needs to be Informed about progress and results. Such a framework effectively prevents confusion, duplication of efforts, or gaps in the team's activities. By clearly outlining expectations and lines of communication, the RACI matrix ensures that every team member understands their specific role and how it contributes to the overall objectives, thereby fostering a more organized, efficient, and cohesive work environment.

RACI models are complimentary to Policy, standards and requirements, control objectives, operating procedures, workflows and / or time frame expectations for execution.

There are three main things I have always focused on to foster a growth mindset; - Model it. If you don't have one, no one is going to have one - Create space for failure. As a leader, it's your job to fail first so your team know that failure is acceptable if it comes from a place of experimentation. One of the biggest blockers of innovation is a lack of psychological safety, so build space for failure for your team and watch them grow. - Measure the gain, not the gap. Stop talking about how far away you are from your goals and focus on how much further forward you are.

Examples I’ve seen of leveraging a growth mindset with goals is to leverage bhag scorecards, GRIT scale or just establish learning based off the employees wants and needs to develop.

Raise awareness that small goals can lead to smaller efforts. Having larger, more ambitious goals creates a wider canvas on which to create results that were not thought of before in the same magnitude. Incentives to achieve more offer motivation. Also make the gains part of the culture. Let it be the norm to reach for higher, greater, brighter outcomes. Clarifying exactly what the clear goals are and when to achieve them, along with helpful guidelines how to do just that increase trust in leadership and help teams feel aligned with transparency. Knowing what your teams will respond do as preferred incentives can go far. Canvass teams for ideas that motivate them in goal attainment. Keep teams informed of progress or deviations.

Within my team, I implemented an OKRs Tracking system inspired by the principles outlined in Christina Wodtke's book, "Radical Focus." In this system, Christina recommends a "Monday Commitment" Meeting, akin to a daily stand-up meeting in Scrum, to define the actions for the week and assess progress against the goals. During this meeting, the team also evaluates their confidence in achieving each goal. On Fridays, the system suggests a "Friday's Are for Winners" meeting, where teams review, showcase, and celebrate the achievements and actions taken during the week.

This sounds obvious but is often overlooked. Don't start with the goals. Start with the vision. Vision casting is essential in motivating a team to pursue ambitious goals. A lot of leaders set big goals without casting a bigger vision, and it doesn't help the team understand the direction of travel and the purpose of going there. The ability to motivate and rally people around the vision is crucial for maintaining momentum and enthusiasm in the pursuit of ambitious objectives.

Celebrate the ‘rebels’ on your team. Ensure they feel safe to offer a different perspective on the goals and how to achieve them. Value their unique input. As has been stated already, don’t underestimate the power of celebrating your team members routinely. 🎉

Goals/objectives are not as strong as the vision itself. Vision is the lifeblood of any thriving and successful brand. It’s absolutely essential to cast the vision first then every other thing falls in place.

One of the most successful projects we embarked on involved taking up a full week of the teams time to cobble together a proof of concept. The time away from thier normal support and maintenance together with empowering us to find the solution and direction totally transformed our commitment to be successful. We moved the team location and focused completely on one project without distraction. We gained autonomy and full company support and delivered 10 months early on an 18 month project. Multi tasking teams have way more deadlines to fail and more excuses to do so.
