I do not think it's a normal practice. Instrumentation is always done in phased manner and it requires lots of training from senior level to operators in a plant. Similarly, in the maintenance team people are trained before going for automation.

One thing I found helpful is engagement along with the celebrations when reaching small milestones. As a leader, you must keep a positive outlook throughout the process. Ensure people are engaging throughout training and are being recognized during the big or small accomplishments.

Atleast 2-3 workforce teams need to be created with help of your shop floor manager. Adequate training with constant monitoring & guidance in the initial set of days is critical to success in my opinion. Rewarding success adequately will also help bring a shift in the mindset of the larger group.

The success of the training program should be evaluated by conducting assessments to ensure competency. Planned job observations can also be done to assess if some employees may need retraining.
