After 20+ years in finance, here's the truth I learned about lean teams that no one wants to tell you: if you want to scale, you have to get comfortable with structure. In the early stages, startups operate with lean teams and no bureaucracy, but to properly scale, you need to build your roadmap early on. Why? Because if you don't know what's expected of you at each stage, you'll always be playing catch up. Take the role of the CFO for example. It's not a static role and the expectations and responsibilities at a Series A look nothing like those at an IPO. In the early stages (Pre-Seed to Series A) → CFO should be one of the founding roles because they set the financial structure that will allow the company to grow. In this stage, you're a generalist handling everything from budgets to legal. By Series B → As the company gets more complex, you become a strategist, responsible for building scalable processes to drive performance and accountability across the business. You become more of a business partner, and you set the tone for the rest of the finance and FP&A team. During IPO prep → You become a specialist focused on public market requirements, including reporting, compliance, and investor communication for the public market. Each stage demands a different skill set, but a crucial part of the job throughout all growth stages remains the same - building strong relationships across the organization (CEO, revenue, product, and marketing). When CFOs maintain constant communication with other stakeholders in the business, they gain deeper insight into the narrative behind the numbers.
