    Your employees aren't meeting your expectations because of you! It's the way you trained them to speak to you. I want to talk about something uncomfortable but crucial. Many owners unintentionally train their employees to avoid accountability. How you ask?? By letting missed expectations slide. By accepting crappy answers like “I don’t know” when things go off track (but didn't bother trying). By reacting in ways that tell employees, “This is fine.” We need to understand, the employees you hire are there to help you make money.....safely, yes..... BUT profitably! That’s their role. And if they’re not meeting expectations, it’s on you to set the standard. This doesn’t mean abandoning empathy. You must care about your people, their safety, and their well-being. But caring doesn’t mean avoiding tough conversations. It means holding your team accountable while equipping them with clear responsibilities and expectations. This is construction, NOTHING about this business is easy. It also employees the smartest people I ever met! High competence is everywhere but how do you get the most out of them? When you meet with your employees weekly or bi-weekly to discuss project performance, they should have answers and I mean clear, actionable answers for why things are or aren’t working. If they don’t, the problem might not be them. It might be how you’re managing them. Accountability starts at the top. Set the bar high, and train your team to meet it.     Are you performing millions, even tens of millions of dollars in revenue but still making zero profit? It's happening a lot more than you think and continue to see contractors who set out to make 15-30% on their projects, yet find themselves doing $10, $20, $30 million or more in annual revenue with nothing to show for it.     Are you building your construction estimates backward? Far too often, I see estimators relying solely on unit prices. Then, when it’s time to review with the bosses, they reverse-engineer those unit prices and come up with make-believe crews!! Crews they don’t understand AND the bosses don’t either. This is a dangerous place to be in and can AND will wreak havoc on your projects! Estimating should never be about forcing the numbers to fit. You need to build a crew to achieve a unit price, not the other way around. It all starts with knowing your numbers, building the right foundation, and having confidence in the process. Yes, I know estimators are hard to find. And yes, even unseasoned estimators can learn to do this right. But it takes commitment! Commitment to stop moving forward the way things have always been done and make the decision to solve the problem. Stop running down the same rabbit hole!     If you’re heading into 2025 and you haven't been turning a profit, despite bidding jobs with profit baked in, then not making major changes this year is a terrible idea. Continuing down the same path isn’t the answer. Every dollar of profit you’re not making is money lost. And let’s be even more real.....ANY hiccup beyond your current status in 2025 will wreck your cash flow! Blaming your people, firing and rehiring, or bringing new hires into a broken system isn’t fixing the problem, it’s costing you more money! At some point, you’ve got to face reality and admit you need help. And yes, in depth not just surface conversations with peers, help costs money.   • A lot of companies, especially mid-market and larger ones, end up struggling because they’re chasing work they really shouldn’t be. Let’s talk about why that happens. First, there’s ego. Overconfidence is a common pitfall. It’s easy to think your company can take on more than it can, and that often leads to biting off more than you can chew. Then, there’s the feast and famine cycle. When business slows down, desperation kicks in. Suddenly, saying yes to anything that comes along seems like the only option. But that’s when things can go wrong fast. And finally, companies often try to grow too quickly. The desire to expand is natural, but scaling too fast without the right infrastructure can leave you scrambling to keep up. Here’s the bottom line: Once you lock into a contract, you’re committed. And if you don’t fully understand what you’re getting into, it can be a dangerous place to be. Always ask yourself: Do we really know what we’re committing to here?     At some point in your business growth journey, you'll need to take a larger leap in your growth then you have been.
