A lot of construction business owners feel like if they don’t do the work themselves, the quality just won’t be there. Sometimes they’re right! They delegate, their people don’t deliver, and they end up thinking, “See...No one can do it like I can.” But here’s the thing, you CAN'T expect employees to work like you. They don’t have the same financial interest in the company, and that’s okay. The trick isn’t trying to clone yourself. It’s about putting the right people in the right roles. Here’s where most businesses go wrong: 1) They assume experience equals leadership. Just because someone’s been in the trenches for 20 years doesn’t mean they’re ready to be a leader. Leadership is a completely different skill set. 2) They hire without truly understanding what the role requires. If you don’t know what success in that position looks like, how can you hire the right person? 3) Do you think Jeff Bezos or Elon Musk know how to do the technical work of most of their employees? Probably not. But they know how to hire people who do and they align those people with the right roles. Know how to hire! This is why companies, big and small, lean on outside perspectives. A good consultant (or even a few honest conversations with someone outside your day-to-day bubble) can help you avoid costly mistakes and find clarity on what your business actually needs. This isn’t a sales pitch. It’s just a reminder to step back, think outside the box, and consider how much time and money you could save by making a few small shifts in how you approach hiring and delegation. I can't tell you how many times I would get an email Friday afternoon saying on Monday everyone must start doing something a different way...effective immediately! Yeah right....that lasted about 2 weeks then everyone went back to doing it how they always did. Rushing company change will fail almost every time in a construction business. Too many businesses fail with change implementation because they try to do too much too quickly. They think, “We need a new process AND new technology to track the progress and record documentation!” But in reality, this rush often backfires, leaving employees overwhelmed and disengaged. We all know construction is lagging in tech adoption. We aren't in finance or tech where new tech is almost certainly a part of everyday life for EVERY position possible. So know any kind of tech will be resisted. Construction is a path many people take so they DON'T work at a desk with computers. Most foremen didn’t get into construction to sit in an office or mess with software. They chose this field to work with their hands, solve problems in real-time, and build things. When you throw a tablet in front of them to track production, don’t be surprised if they resist. So what’s the solution? 1. Understand Your Goal: What are you really trying to achieve? Better communication? Smoother workflows? Increased production? Be crystal clear on your desired outcome. 2. Reverse Engineer Your Approach: Work backward to identify the steps needed. What’s the simplest, most effective way to achieve your goal without creating unnecessary disruption? 3. Find Your Early Cheerleaders: Change starts small. Identify a few employees who are open to trying something new and let them help pave the way for the rest of the team. 4. Be Patient: No change happens overnight. For a large company, it can take one to two years to see the true ROI of any change....IF it’s done correctly. Rushing the process or overwhelming your team with new tech on top of new processes is a recipe for failure! Change in construction isn’t about speed. It’s about sustainability. Are you hearing advice to stop estimating when you're busy? Here's why that could cost you your entire business! Lately, I’ve seen people advising contractors to stop bidding for more work when things get busy, with the warning that you'll overextend yourself. Then they stop short explaining why. BUT I'm warning you that stopping your estimating process altogether is a dangerous move. What I think they’re really trying to say is don’t overextend yourself because they know cash flow mismanagement can sink your business and lets face it, many businesses DON'T manage cash flow properly. Overextending yourself is dangerous and valid, but I think the message falls short. The real issue isn’t estimating, it’s understanding and managing your cash flow. Would you rather have too many opportunities to choose from or none at all? I'll take opportunity! I’ve seen wayyyyyy more companies fail because they stopped estimating and ran out of backlog than because they overextended themselves. They got so desperate when their backlog shrunk, they won cheap work and thats what put them out of business. A lack of work isn’t a problem you want to face. Here’s what you should do instead: 1l) Understand cash flow. Use the right tools and strategies to manage your purchases (know when to rent vs purchase), hires, and growth. Are you accounting for the cost of borrowing? More work may mean more debt, BUT its good debt so be smart and account for it! Do you have a spreadsheet helping you understand your cash flow? 2) Leverage fractional resources. Instead of committing to full-time overhead, consider fractional hires or outsourced support to keep things lean. Can you partner temporaily with another small business to help you get through the next 6 months? 3) Raise your prices. When you're busy, take your foot off the gas and increase prices. Build more margin into your projects and be transparent with your clients, they’ll respect your honesty. 4) Take care of your people!!!!!!!!! A motivated, well-compensated team can help you weather any storm. Quarterly bonuses, recognition, and showing genuine appreciation go a long way. Trust me, a lot of problems disappear when your bank account is healthy AND so are your employees' bank accounts. 5) Don’t burn bridges. Keep bidding for the clients you’ve spent years building relationships with. They rely on you, and walking away from those relationships can cause irreparable damage. 6) Don't start buying Ferraris and big houses your first years of high growth. Be smart! The advice to stop estimating might sound good on the surface, but the root issue isn’t estimating, it’s achieving sustainable growth. Learn how to manage your cash flow, build smarter systems, and continue serving your clients without overextending yourself irresponsibly! When I first started running my own work in the field, I thought I had to figure everything out on my own. I thought asking for help meant I didn’t have what it took. Turns out, that mindset just slowed me down. THEN I started my own business and I hired a coach EVEN BEFORE I started my business!!! I invested heavily even before I made a single dollar in my business!! I’ve spent 21 years working on some pretty high-profile projects for big contractors, and I’ve learned one thing the hard way.... nobody knows everything. I’ve seen people waste time and money trying to “fake it” instead of reaching out to someone who’s already been through it. The projects that succeed and the ones that really go smoothly, happen because the right people leaned on each other at the right time. Nobody builds something great by themselves. You hit a point where you realize if you want to grow, I mean REALLY grow, you have to lean on others. I remember early on, trying to tackle a project that was way outside my comfort zone. I stayed up late reading all kinds of stuff to educate myself, thinking I could piece it all together. In the end, I had to call someone who’d been there, and done that. The 30 minutes on the phone with them taught me more than the 20 hours I spent spinning my wheels. Vulnerability is necessary and time is real wealth! If there’s one thing I’ve learned, there’s no shame in reaching out. Asking for advice doesn’t mean you’re failing; it means you care enough about what you’re building to get it right. I don't care if you're 40 years in the business or 1 year, we can ALL learn from each other!! If you’re staring down a challenge that feels bigger than you, don’t let pride hold you back. Reach out, find someone who’s been where you’re trying to go, and ask questions. That’s how you grow. We’re all figuring it out as we go.
