From Outputs to Outcomes: My Journey as a Product Manager As a Product Manager, I used to focus on delivering features on time, on budget, and with high quality. But I realized that we weren't solving the user problems we intended to. We were output-focused, not outcome-focused. I had a turning point when I read Marty Cagan's book "Inspired". I learned that output-focused teams (feature factories 😂) typically: - Tackle product risks at the end, leading to potential project failures - Focus on implementing features, rather than solving user problems - May build solutions that don't achieve product/market fit On the other hand, outcome-focused teams: - Tackle product risks upfront, reducing project uncertainty - Focus on solving real user problems, driving business outcomes - Define and design products collaboratively, ensuring alignment - Use prototypes to conduct rapid experiments, validating assumptions The transition to an outcome-focused approach wasn't easy, but it's been worth it. Now, I have led teams that obsess with delivering outcomes. We experiment, iterate, and measure success by the impact we make on customers' lives. If you're still focused on outputs, I encourage you to consider making a change. Shift your focus from building stuff to building solutions that inspire. THE SUBTLE ART OF SAYING “NO” AS A PRODUCT MANAGER In the world of product management, there’s a simple truth: “You can’t say yes to everything.” And that, my friends, is where the subtle art of saying no comes in. Every day, PMs are bombarded with ideas, “quick fixes,” and passionate pitches from stakeholders across the board. (Can we add this feature? What if we pivot to target this audience? Or how about we throw in a few extra bells and whistles?) And while everyone’s feedback is valuable, it’s the product manager’s job to steer the ship in the right direction – not to every direction. So here’s the secret: saying no isn’t about being difficult; it’s about being focused. It’s about recognizing that, while we respect every voice in the room, we have to prioritize what serves the product vision and our users above all else. Saying “no” gracefully is about: • Setting Clear Boundaries: Aligning everyone on the vision from day one means the “no’s” don’t come as surprises. • Providing Insight: It’s easier for stakeholders to accept a “no” when they understand the “why” behind it. • Staying Objective: Remove personal bias, and base decisions on data and user needs. Passion is good – but priorities are better.
