5 Game-Changing Tools for Building High-Performing Teams Ever had a brilliant team of experts struggle to work together? You're not alone. I work with highly technical teams led by world-class experts. Their knowledge is unmatched, but leading other technical experts requires different skills—and the right frameworks make all the difference. Here are 5 game-changing tools I've used to help teams build clarity, alignment, and momentum. Each one is proven in practice and includes a clear implementation plan: 🌟 SOAR Analysis: Transform strengths into strategy Focus on what’s going right. Unlike SWOT, SOAR energizes teams by turning strengths into opportunities and actionable results. 🕒 Time: 45-minute workshop 💡 Real Example: A humanitarian logistics team used SOAR to identify an opportunity to automate inventory tracking, saving 10 hours per week. 👉 Pro Tip: Start with, “What made you proudest about our team this month?” to create positive momentum. 📋 RACI Chart: Crystal-clear ownership Define who’s Responsible, Accountable, Consulted, and Informed for key decisions. No more “I thought you were handling that” moments! 🕒 Time: 60-minute setup, 15-minute weekly updates 💡 Real Example: A technical team used RACI to clarify overlapping responsibilities, reducing task delays by 60%. 👉 Pro Tip: Use a shared Google Sheet with conditional formatting to boost visibility and adoption. ⚖️ Impact-Effort Matrix: Ruthless prioritization Sort initiatives by impact and effort. Focus on high impact, low effort tasks to maximize quick wins. 🕒 Time: 30-minute team exercise 💡 Real Example: A management team prioritized tasks, identifying three quick wins that saved 10 hours per week. 👉 Pro Tip: Mix up axes depending on the goal—use Y-axis distinctions like short-term vs. long-term to focus discussions. 🎯 What³ Reflection: From talk to action What happened? So what does it mean? Now what should we do? This framework turns discussions into actionable steps. 🕒 Time: 15 minutes post-meeting 💡 Real Example: A product team used What³ after interviews to convert insights into feature priorities. 👉 Pro Tip: Create a simple digital template for asynchronous reflections after key meetings. 🔄 Decision-Making Framework: Speed up choices Classify decisions as strategic, tactical, or operational to simplify and clarify the process. 🕒 Time: 60 minutes to set up 💡 Real Example: A health response team created a decision-making matrix to clarify roles and improve communication during deployments, leading to smoother rotations. 👉 Pro Tip: Involve the whole team in defining roles—it fosters buy-in and reduces misunderstandings. === 🎯 Your turn: Which of these tools could solve your biggest team challenge? Continual Process Enhancement (CPE) isn't just about improving efficiency—it’s about building agility into your business so you can respond to opportunities faster and with greater precision. Here are a few actionable tips for integrating CPE into your bid and proposal lifecycle: 🗺 Map Your Workflow: Break down the proposal process into steps—from identifying opportunities to submitting bids. Visualize it with tools like process flowcharts to identify bottlenecks and areas for improvement. 🤖 Leverage Automation Tools: Streamline repetitive tasks, such as document formatting or compliance checks, using automation tools like MS Teams and Power Automate. This allows your team to focus on strategy and content, rather than administration. ➰ Feedback Loops Matter: Establish regular review points within your proposal process to capture lessons learned. Use this feedback to refine your workflows and ensure continuous improvement with every submission. 🤝 Foster Collaboration: Implement collaborative tools like SharePoint for document sets and version control to improve transparency and keep everyone aligned on priorities and deadlines. 🌟 The benefits? 𝗖𝗢𝗢𝘀/𝗖𝗧𝗢𝘀 𝗼𝗳 𝗦𝗮𝗮𝗦/𝗽𝗿𝗼𝗱𝘂𝗰𝘁 𝗰𝗼𝗺𝗽𝗮𝗻𝗶𝗲𝘀: If you are a looking for actionable steps to measure the success of your software development, one of the ways you can do this is Lean 𝗩𝗮𝗹𝘂𝗲 𝗦𝘁𝗿𝗲𝗮𝗺 𝗠𝗮𝗽𝗽𝗶𝗻𝗴. Essentially you measure what's important (eg/ not get bogged down in Commits or Work Items but rather focus on Outcomes 🚀). Once waste in the process is identified & eliminated, your team can improve behaviours, collaboration and outcomes. I will continue to share various ways to measure success but here are some steps for you to R&D (Rip off & Duplicate) related to measuring flow of the product roll outs. 𝗜𝗺𝗽𝗹𝗲𝗺𝗲𝗻𝘁𝗮𝘁𝗶𝗼𝗻 𝗣𝗹𝗮𝗻: 𝟭. 𝗘𝘀𝘁𝗮𝗯𝗹𝗶𝘀𝗵 𝗕𝗮𝘀𝗲𝗹𝗶𝗻𝗲 𝗠𝗲𝗮𝘀𝘂𝗿𝗲𝗺𝗲𝗻𝘁𝘀 • Deploy tracking for the five core metrics: Velocity, Efficiency, Time, Load, and Distribution • Question: Do you currently have any metrics tracking in place? If not, start with these ones and measure like clockwork. 𝟮. 𝗦𝗲𝘁 𝗕𝘂𝘀𝗶𝗻𝗲𝘀𝘀-𝗔𝗹𝗶𝗴𝗻𝗲𝗱 𝗧𝗮𝗿𝗴𝗲𝘁𝘀 • Define target velocity rates for feature delivery • Balance distribution across Features, Defects, Risk, and Debt • Warning: Setting unrealistic targets could lead to team burnout which you don't see until it's active (and then often too late) 𝟯. 𝗜𝗺𝗽𝗹𝗲𝗺𝗲𝗻𝘁 𝗠𝗼𝗻𝗶𝘁𝗼𝗿𝗶𝗻𝗴 𝗦𝘆𝘀𝘁𝗲𝗺 📈 • Visualize metrics through dashboards • Track historical trends for forecasting • Caution: How will you ensure data accuracy across teams? I have examples depending on whether you are Enterprise, Mid-Tier or Startup-just ping me and I'll send via LI. (fyi: no partnership affiliation with any of them-just my perspective) 𝟰. 𝗢𝗽𝘁𝗶𝗺𝗶𝘇𝗲 𝗧𝗲𝗮𝗺 𝗦𝘁𝗿𝘂𝗰𝘁𝘂𝗿𝗲 • Monitor Flow Load to prevent team overburden • Analyze Flow Efficiency to identify bottlenecks • Risk: You need a clear process for handling capacity issues so engage with your people leaders. 𝟱. 𝗥𝗲𝗴𝘂𝗹𝗮𝗿 𝗥𝗲𝘃𝗶𝗲𝘄 𝗖𝘆𝗰𝗹𝗲 • Monthly assessment of Flow Velocity trends • Quarterly review of Flow Distribution alignment • Challenge: How will you handle competing priorities? I typically rate based on ROV (Return on Value which incorporates both hard financials (ROI) and soft items like our unique features that help us stand out against competition) 𝗞𝗲𝘆 𝗦𝘂𝗰𝗰𝗲𝘀𝘀 𝗧𝗶𝗽: Focus first on "money metrics 💵 " (Flow Velocity and Time) but don't neglect supporting metrics (Load and Efficiency) as they directly impact delivery speed. Consider starting with a pilot team before you rollout to the full team. Check out more details in the link below related to the insights I pulled from Planview's process. Happy measuring!

If you're not visualizing your workflow, you're falling behind. Here are 3 simple solutions that speed up your delivery. 𝐂𝐨𝐦𝐦𝐨𝐧 𝐌𝐢𝐬𝐭𝐚𝐤𝐞𝐬 𝐏𝐞𝐨𝐩𝐥𝐞 𝐌𝐚𝐤𝐞 1. Overloading the System with Work 2. Neglecting to Visualize and Measure Flow 3. Ignoring Task Switching Costs 𝐂𝐨𝐧𝐬𝐞𝐪𝐮𝐞𝐧𝐜𝐞𝐬 𝐨𝐟 𝐄𝐚𝐜𝐡 𝐌𝐢𝐬𝐭𝐚𝐤𝐞 𝟏. 𝐎𝐯𝐞𝐫𝐥𝐨𝐚𝐝𝐢𝐧𝐠 𝐭𝐡𝐞 𝐒𝐲𝐬𝐭𝐞𝐦 𝐰𝐢𝐭𝐡 𝐖𝐨𝐫𝐤 When teams overload their system with too much work, efficiency plummets, like a highway packed with cars where progress slows to a crawl. 𝐶𝑜𝑛𝑠𝑒𝑞𝑢𝑒𝑛𝑐𝑒𝑠: - Increased Lead Time: Tasks take longer to complete. - Decreased Quality: Haste leads to errors and rework. - Burnout: Team members become overwhelmed and stressed. 𝟐. 𝐍𝐞𝐠𝐥𝐞𝐜𝐭𝐢𝐧𝐠 𝐭𝐨 𝐕𝐢𝐬𝐮𝐚𝐥𝐢𝐳𝐞 𝐚𝐧𝐝 𝐌𝐞𝐚𝐬𝐮𝐫𝐞 𝐅𝐥𝐨𝐰 Without visualizing and measuring flow, identifying bottlenecks and inefficiencies is challenging. 𝐶𝑜𝑛𝑠𝑒𝑞𝑢𝑒𝑛𝑐𝑒𝑠: - Invisible Bottlenecks: Issues remain hidden, causing delays. - Lack of Accountability: Teams can’t pinpoint responsibility for delays. - Missed Improvement Opportunities: Without data, it’s hard to target improvements. 𝟑. 𝐈𝐠𝐧𝐨𝐫𝐢𝐧𝐠 𝐓𝐚𝐬𝐤 𝐒𝐰𝐢𝐭𝐜𝐡𝐢𝐧𝐠 𝐂𝐨𝐬𝐭𝐬 Switching between tasks might seem efficient, but it’s a hidden productivity killer. 𝐶𝑜𝑛𝑠𝑒𝑞𝑢𝑒𝑛𝑐𝑒𝑠: - Reduced Productivity: Time and energy are wasted in switching contexts. - Lower Focus: Continuous switching leads to shallow work and errors. - Decreased Morale: Frustration increases as progress feels slow. 𝐂𝐨𝐫𝐫𝐞𝐜𝐭𝐢𝐯𝐞 𝐒𝐭𝐞𝐩𝐬 𝐭𝐨 𝐑𝐞𝐬𝐨𝐥𝐯𝐞 𝐈𝐬𝐬𝐮𝐞𝐬 1. 𝐕𝐢𝐬𝐮𝐚𝐥𝐢𝐳𝐞 𝐚𝐧𝐝 𝐌𝐞𝐚𝐬𝐮𝐫𝐞 𝐅𝐥𝐨𝐰 - Define Your Workflow: Visual tools like Kanban boards help teams see the flow of work. - Track Metrics: Measure key metrics such as cycle time, item aging, and throughput to identify bottlenecks. 2. 𝐈𝐦𝐩𝐥𝐞𝐦𝐞𝐧𝐭 𝐖𝐈𝐏 𝐋𝐢𝐦𝐢𝐭𝐬 - Set Clear Limits: Define and adhere to WIP limits at each stage of the workflow. - Monitor and Adjust: Regularly review and adjust limits based on team capacity and flow. 𝟑. 𝐌𝐢𝐧𝐢𝐦𝐢𝐳𝐞 𝐓𝐚𝐬𝐤 𝐒𝐰𝐢𝐭𝐜𝐡𝐢𝐧𝐠 - Focus on Completing Tasks: Encourage team members to completing tasks before starting another. - Limit Multitasking: Structure work to reduce the need for constant context switching. By understanding and addressing these common mistakes, you can improve the flow and efficiency of your workflow. Limiting WIP and focusing on reducing end-to-end lead time will illuminate impediments and foster a learning organization. Embrace each experiment, amplify positive outcomes, and learn from setbacks to build a more agile and responsive team.
