Since 2023 we have had the privilage to support OPTImizing the PROCurement function of a handful of multinationals, all market leaders in their industry. With support of our deployment of Keelvar Sourcing Optimization technology we reached new heights on our performance metrics! In just 1.5 years we have tendered 8 procurement categories, across just under 400 suppliers out of which 30 big global logo's, and many local or specialty suppliers. With that we optimized the contracted buying conditions for roughly €1.5bn annual opex across 109 countries and hunderds of local contracts. Building a supply base in any category you are strategically sourcing is based on more than just putting a cost model together. Here are three steps to implement a solid procurement/sourcing strategy, based on my experience: Step 1: Toss out spend bias Hot take: You want to initially avoid focusing all your attention on the largest spend suppliers for quick wins. The easiest way to cut costs quickly is to partner with your largest spend suppliers. Good idea for quick savings in a pinch, but terrible idea for long term strategy unless it makes sense on a per-category level. Step 2: High level SWOT analysis Evaluate the strengths and weaknesses of your company. Examples are: purchase power/capital, number of DC’s, number of category managers/staff, strategic supplier relationships already built, and purchase volumes/scale. Step 3: Category level analysis Evaluate the dynamics of each category of purchasing. This will be at the product, commodity, component, material, or service level. Every category will have different dynamics such as: number of suppliers, item spec complexity, amount of spend, or changing regulation/landscape. If you do not consider the category level, you will destroy your long term sustainable strategy. What practices have worked best for your business?
