I believe that in large organizations, there are few aspects of product development that are as fraught with opportunities for positive impact as better decisions about what we will do and not do. Some examples that are common to many companies I know of: - better focus on the best bets and away from bad ones for increased savings, value delivery, and throughput - increased clarity of shared success and priorities for better decision making at lower levels - inspired employees with clear connectivity to business & customer impact of their work The list goes on. Thanks Alex for reiterating that Top Tech companies like Google emphasize setting quantifiable goals - not just any quantifiable goals, but STRATEGIC ones! Like Alex mentioned, if you’re going to be expected to speak on OKR’s you set every ~20 work days, you don’t want to make these check-ins suck your time anymore than they already do. As a framework to help you narrow down your OKR’s you will be expected to score yourself against and communicate is the Opportunity-Solution Tree Methodology. Simply put, an Opportunity-Solution Tree is a way of visually representing the paths you might take to reach a desired outcome and seeing all your options layed out in one place helps power your decision making! KR stands for key results, which are metrics that can demonstrate quantitatively that you are making progress toward your goal. Every org, team (and individual worker, in some companies) sets OKRs for each quarter. These OKRs have to be set, agreed upon, aligned between multiple people or teams or orgs, recorded somewhere, tracked and upkept somewhere visible. Then, results are collated, checked, assessed by the team, discussed in a group, and finally scored between 0.0 and 1.0 (0% success to 100% success). 𝗡𝗼𝘄, 𝗹𝗲𝘁'𝘀 𝗹𝗼𝗼𝗸 𝗮 𝗹𝗶𝘁𝘁𝗹𝗲 𝗱𝗲𝗲𝗽𝗲𝗿: How much time between finalizing your OKRs for next quarter and the first check-in to assess progress: 35 calendar days (~𝟮𝟬 𝘄𝗼𝗿𝗸 𝗱𝗮𝘆𝘀) So you've got to get so much movement done on your projects over 20 work days that you can rate your progress above 0.6 (60%) during the mid-quarter OKR scoring check-in. 𝗔𝗻𝗱 𝘄𝗵𝗮𝘁 𝗶𝗳 𝘆𝗼𝘂 𝗵𝗮𝘃𝗲 𝗮 𝗺𝗼𝗿𝗲 𝗰𝗼𝗺𝗽𝗹𝗲𝘅 𝗢𝗞𝗥? Or you made a classic mistake and failed to explain how you would actually score the result? Then you can add a few more OKR-related meetings and emails: May 10th: Q3 mid-Q OKR scoring PREREVIEW May 20th: Q3 OKR scoring guide alignment 𝗔𝗻𝗱 𝘄𝗵𝗮𝘁 𝗶𝗳 𝘆𝗼𝘂 𝘀𝗰𝗼𝗿𝗲 <𝟬.𝟲 𝗱𝘂𝗿𝗶𝗻𝗴 𝗮 𝗿𝗲𝘃𝗶𝗲𝘄? Assuming you have a more "visible" OKR, then your calendar and inbox will suddenly fill up with EVEN MORE meetings and emails. "OKR scoring alignment" and "OKR scoring review" will appear on your calendar. In your emails, you'll see such exciting subjects as "Mitigation plan for Q2 OKR" and "Exec update on Q2 OKR progress". All in all, you'll need to be really strategic and caruful to avoid spending <40% of your overall time on OKR-related discussions. 🎯 Why Your Level 3 OKRs Are Killing Innovation? Here's a hard truth: Your meticulously planned Level 3 OKRs are probably holding your company back. While your teams are burning precious Q4 hours planning next year's initiatives in excruciating detail, they're missing opportunities to innovate and execute. 🚫 The Problem? Over-Planning Every year-end, companies fall into the same trap: - Teams split focus between Q4 delivery and next year's planning - Detailed Level 3 OKRs consume massive resources - Result: Sandbagged goals and missed opportunities 💸 The cost? Level 3 OKR planning consumes enormous resources, while Level 1 and 2 planning are relatively cheap. Yet, we keep doing it wrong. ✨ The Solution: Loose Level 3s, Bold Level 2s Stop trying to predict every initiative a year in advance. Instead: -> Set Ambitious Level 2 OKRs 🚀 Make them bold. Make them clear. Make them scary. -> Keep Level 3 OKRs Intentionally Loose 🎨 Give your teams room to breathe and innovate. ⚖️ The 80/20 Rule of OKR Planning - 80% of planning effort: Executive team and middle management - 20% of planning effort: Individual Contributors Let your ICs focus on execution, not year-long planning exercises. 📝 What Loose Level 3 OKRs Look Like ❌ Bad (Too Precise): "Implement Salesforce automation X and Y to increase sales efficiency by 25%" ✅ Good (Loose but Accountable): "Increase sales rep productivity by 25% through workflow optimization" The difference? The second version: - Sets clear outcomes - Avoids locking in specific solutions - Enables innovation - Maintains accountability 🤔 The Real Trade-off You can have either: - Maximum Ambition: 🚀 Loose Level 3s + Bold Level 2s - Maximum Predictability: 📊 Detailed plans + Conservative goals You can't have both. Choose wisely. 💡 The Bottom Line Want innovation? Want ambitious results? Stop micromanaging the "how" and start empowering your teams with the "what." Your Level 3 OKRs should not read like project plans. They should inspire your teams to find the best path forward.
