Someone asked how I would handle people starting work in a semiconductor or another high-tech company for first time. Well I think it is really important for a person to understand all the dynamics of a FAB operation. Thus depending on the operation they will be starting in they need to learn from the bottom up so to say. In operations as an example they should learn by being an operator for 6 months learning every operation step and tool operations. This would fit for all production and process engineering personnel levels. Equipment Technicians and equipment engineers need to learn about all the tools and their importance in the FAB operation. One of my first bosses told me for any job how can you succeed if you do not understand how everything operates and works together for success. You can not manage, plan or improve anything if you do not see and understand a total operational dynamic. This is same with personnel and tools. The goal of any management team should be to make their team the most successful with training and opportunity. I think people feel better understanding how they fit into an overall operational area plus pride in knowing they could possible help make the FAB successful by helping in other areas if needed. These basic ideas really work in any industry. My philosophy has always been that managers are really coaches making sure they take care of their teams needs to be successful. This involves making sure they have the best people, training and tools to make sure the team can succeed.

Should an Engineering Manager be hands-on? I have come across many opinions on this topic. I recently hired an Engineering Manager who was required to be hands-on while managing a team of 10 ICs. To me, this is not feasible. IC engineers would likely suffer in this setup because they would not be given the focus they need to help them with their career development. The common theme I encounter is that engineering managers require a technical background, without a doubt. However, most engineering managers should NOT be hands-on as this can divert attention away from the primary goal of a manager: increasing the team's focus to produce better work. As a manager, you can measure your success by how well your team can operate when you are not there.
