You can manage what you measure A scorecard is one of the trickier EOS tools utilized to help manage your business. It’s a seemingly simple concept. But it can sometimes be taken for granted. Some call it a dashboard, scoreboard, KPIs, OKRs, measurables, etc. In the EOS methodology, a more careful and nuanced approach to scorecards – creates greater accountability of the activities and more proactive management of the business. Start by deciding on 5-15 leading indicators based on activities within your control in the primary areas of: → Sales (Ex: Weekly Revenue, Sales Calls, Sales Meetings, Proposals Sent) → Cash Flow (Cash Balance, Payroll) → Profitability (Accounts Receivable, Accounts Payable) → Customer experience (Customer Problems, Customer Rating) There’s a tendency to over report on numbers and remember – if everything is important, then nothing is important. When you indicate WHO is responsible for hitting the number, make sure it’s the person responsible that heads up the function, not the one reporting the numbers. Don’t set unrealistic goals but instead use ideal numbers (if your goal is 1,000 for the quarter, don’t set at 77 per week but instead 85 per week so some weeks you can overachieve and some underachieve but still hit your target). A scorecard should reflect weekly performance for the quarter (13 weeks) Review the scorecard with the team every week, spot patterns and trends and use it to coach underperformance before the quarter ends. Leverage a properly documented process to continue good scorecard performance or to address underperformance. With a refined scorecard approach (sometimes it takes a few quarters to be proficient), you can anticipate and address problems before they occur.
