Question for founders: With transition to First Playable Demo milestone and our new Producer getting firm grip on work hygiene, our studio is shifting into a more structured battle rhythm. With more structure comes more regular deliverables and co-dependencies with development, including from me. I've been so used to being the "Chief Salesman Officer" of this operation for so long that I'm having trouble figuring out how to parse time and mindspace to deepwork things that I need to deliver for the product. What are some good tips and practices for engaging with the internal team on product, scheduling out time to deepwork, and clearing thoughts from 100 other outside-org things to be done and people to talk to (that still need continual doing)? I recently received a comment on a post that challenged me to review my calendar and identify meetings that waste my time. Last week, I averaged just one meeting per day, and several were with the biggest gaming companies in the world. I put my money where my mouth is: I don't have many meetings, I minimize interruptions, and I don't spend much time on internal Slack communication. Here are some tips that have helped me achieve this level of deep thought work: 1. Delegate tasks you don't enjoy or want to do. Write out the processes and assign them to others. I'm a big fan of Gitbook for internal documentation. 2. Identify the time of day when your brain works best for deep work, and don't schedule any meetings during that period (unless they're super valuable). 3. Clearly define how you want to be communicated with. For example, at our company, Slack is only for time-sensitive communication and meetings are for complicated and potentially emotional topics. 4. Be direct with people who write overly long emails and are overly-communicative. Then, tell them when they should have answered the question themselves. 5. Say no to many meetings, especially those from people outside the organization "who just want to meet." Ask them to email you the main points instead. Most of the time they ghost you. 6. Hire great people who can work independently and make good decisions. We tried something new last week in San Francisco. Usually, Bulletpitch dinners are all about connecting founders with investors.
