I started studying culture in 1997.
I wasn't sure how to get my baseball program to turn the corner.
I'd taken over a program that had never had a winning season and we'd won more than we'd lost my first two years, but we still couldn't compete with the really good teams.
I set out to learn how to build a winning culture…and within 3 years we were playing in the World Series.
Over time, the same lessons helped create a franchise that was #1 in North America for Franchisee Satisfaction and another business that was voted Best Places to Work in my state.
So, what are those lessons...well, there are 7 really. 7 steps to developing a great culture:
1. Leadership - it all starts with you. Bad leader = bad culture. You set the tone for everything. Lead from the front.
2. Vision - This is your 'what' and your 'why.' It's the message you, as the leader, have to instill and convey.
3. Values - These are the filter that you use to make your decisions. It's basically the business boundaries that you and the team work within. If something might help you achieve your vision but it doesn't match your values...it's not a fit.
4. Standards of Performance - These are the standards that have to be met by you and your team to achieve your vision. It's like your scoreboard.
5. Systems - These are simply the processes that help you and your team consistently meet your standards. Nothing more.
6. People - We hire people that connect with our vision, align with our values, are capable of achieving our standards of performance and will follow the systems to do it consistently. That's how we set someone up to succeed.
7. Communication - The daily (yes, daily) reinforcement of our vision, values, standards of performance and systems. The daily recognition of doing things well. The daily building of relationships with the people on our team.
That's the blueprint for building great culture.
All too often, owners think they can build a great culture by simply having good people...or even having good people and detailed systems.
But they can't...not with those alone.
Good people who don't connect with the vision and values are short timers. They're around for a job until they find their right fit.
Poor leadership will drive good people away.
And even the best systems simply make a bad job more efficient...and no one sticks around for a bad job for long.
So, if you want better culture...start at the top of the list and work your way down.
Lead from the front and set the right people up to succeed.
