Creating a Coaching Culture

Imagine an organisation that adopts coaching techniques and style throughout its entire operation.  

A coaching culture refers to a work environment and mindset that values and promotes coaching as a critical approach to employee development, growth and performance improvement. It embraces the principles and practices of coaching throughout all levels of the organisation, from leaders and managers to individual contributors.

As Clutterbuck and Megginson write,

‘Coaching is the predominant style of managing and working together, and where a commitment to grow the organisation is embedded in a parallel commitment to grow the people in the organisation.’i 

In a coaching culture, coaching is not limited to formal coaching sessions or interactions with external coaches. It becomes an integral part of the organisation's DNA, or ways of working, where the behaviours and techniques are ingrained in daily interactions, feedback, and leadership practices. It fosters a supportive and empowering environment where individuals are encouraged to take ownership of their development, learn from their experiences, and continuously grow their skills and capabilities. 

The features of a Coaching Culture 

Adopting a coaching culture requires deliberate intention and focus across the entire organisation. The organisations that have deliberately created and implemented them recognise it’s a strategic move for stronger performance, engagement, and retention of key talent.  

The role that leaders play in adopting a coaching culture is critical. Leaders always set the tone. Culture is created from the messages received about how people are expected to behave. Leaders set the boundaries for what is expected, tolerated and accepted. These boundaries come in the form of spoken and unspoken rules, behaviours, values and purpose.  

Specific characteristics set it apart from other cultures. These include the way we learn, communicate, think, act and relate to each other. They are described in this next section.  

Start with the Fundamentals  

The fundamentals establish the right foundation for the culture necessary for deliberate leadership.  

A growth mindset: Carol Dweck, a leading authority on mindset, says that adopting a growth rather than a fixed mindset supports the notion that abilities can be developed.ii Coaches with a growth mindset support others to evolve and seek feedback to improve.  

Empowerment and accountability: The culture needs to support and encourage individuals to take ownership of their growth and development while holding them accountable for their actions and results. 

Active listening and powerful questioning: A coaching culture focuses on time for deep listening and asking powerful questions to facilitate reflection, self-discovery and insights. 

Feedback and constructive dialogue: Coaching cultures encourage regular feedback exchanges, creating opportunities for individuals to learn from both successes and areas for improvement. 

Coaching skills for leaders: Coaching cultures prioritise development for leaders. This equips leaders and managers to develop their coaching skills to support team development, unlock potential, and foster a coaching mindset across the organisation. 

Learning and development opportunities: Coaching cultures view learning and development as a constant, providing resources, training, and support to help employees develop coaching skills and apply them in their roles. It is important to believe that abilities can develop and change and that coaching is an ideal way to facilitate this process. 


A coaching culture enhances employee engagement and motivation, increasing productivity and satisfaction. Coaching supports individual and team performance improvement by unlocking potential, fostering learning, and providing guidance. It promotes talent development; boosts retention rates and contributes to a positive organisational culture.
