They're your secret weapon to understand a candidate's true past performance and behaviour and you can tailor to improve your closing strategy, onboarding and developmental plans. Our template is designed to streamline the process, ensuring you ask the right questions and building mutual trust to get meaningful responses. Simply follow the steps and tailor the questions to fit your specific needs. 

Step 1: Inform Early in the Process

  • Let candidates know early on that you will be conducting reference checks. This sets clear expectations and allows candidates to prepare.
  • How to Do It: During the first interview, ask the candidate, “What will your past managers say about your performance when we call them?” This question not only informs them about the reference check but also provides insights into their self-awareness and past experiences.

Step 2: Request References via Email

  • Once you've completed assessments and decided to move forward with an offer, send an email requesting their references. Bonus points if you also share a lot more about you as a manager and team in this stage for mutual trust. Here’s a template to make this step easier: Almost There! Step 3: Hiring Manager Calls Past Managers

  • It’s much better if the Hiring Manager calls the past managers themselves. While it might seem convenient to outsource this task to recruiters - it won't serve your purpose effectively. As the Hiring Manager, you need to take ownership of this crucial step to ensure you get the most accurate and relevant insights and networking.

Why It Matters:

  • Direct Insight: You’ll get firsthand information about the candidate's performance and fit for your team.
  • Consistency: It allows you to ask specific questions that are directly relevant to the role you are hiring for.
  • Relationship Building: It shows candidates and past employers that you care, by being personally invested in their potential addition to the team.

Backchannel References

A lot of folks ask us about backchannel references. These are references obtained informally, often through industry connections or mutual acquaintances, rather than the official references provided by the candidate. Our take: Backchannel references are more of an art than a science. Why? Because they require a more nuanced approach, balancing the need for candid insights with the ethical considerations of confidentiality and fairness. It's about reading between the lines and understanding the context behind the information you look for and information being shared. We will get there, but perfecting this takes time, finesse and more tailored approach. Stay tuned!
