When it comes to collecting data, I follow a structured approach:
1- Identify Key Metrics: My first step is to clarify the metrics that need measurement, such as user onboarding, click-through rates, or feature utilization. I consistently remind my team that while business metrics can be challenging to influence directly, product metrics are more straightforward to identify and adjust. For instance, focusing on onboarding completion is a valuable research area, as it is a product metric that I can effectively impact.
2- Set Up Tracking: I use tools like Google Analytics, Mixpanel, or Amplitude to track user interactions with my product. If a team doesn't already have an analytical tool in place, I suggest starting with this step now, as it can take some time to start gathering data. Plus, the first round of analytic insights might shock you.

For instance, conducting user interviews is an excellent way to gather valuable insights, but relying solely on this method is insufficient. Combining interviews with user surveys enhances the data outcomes, as I can support the insights obtained from interviews with statistical data from surveys. Depending on the project, I continuously explore until I am satisfied with the quality of justification for the ideal next steps. While a designer may receive validation during the initial interview, halting the process at that stage is not conducive to achieving quality results.
5- Set Timelines and Regular Reviews: Depending on the research goals and project scope, it's crucial to establish specific timelines to manage data collection over a designated period before considering a shift in the research focus. However, this doesn't eliminate the need for regular reviews of analytics, regardless of the research area, to ensure data-driven decision-making. I've learned that it's easy to get lost in metrics like click-through rates, but the objective is not to micromanage every statistic. Instead, we should focus on identifying trends and noteworthy experiences to stay informed about potential revisions in our audience. Once I find a solid justification for the next steps, I don't halt the data collection process; I simply pivot toward a new focus area. I strongly recommend that once you start collecting insights, you should never stop or pause the system. Instead, revise and update based on new study areas. Our world evolves hundreds of times a day, and the insights gathered during the initial phase may not hold true in subsequent assessments. Continuously seeking feedback from people should be integrated into the process, much like UI design or code development.
My Playbook for Implementing Data-Based Decision-Making in Design
Now that I've collected the data, here's how I incorporate it into my design process:

Involving the entire team in this process helps everyone understand the connection between the data, the ideal next steps, and, most importantly, the human element. The objective is not to point fingers but to reduce semantic debates and focus our next steps on addressing the actual problems faced by users that we can solve.

While I've encountered various approaches to feature prioritization, the most effective starting point is to listen to what your data indicates. Identify the most prevalent issues across all areas of collection and begin your focus there.

My initial step is to prioritize features while remaining flexible with design iterations, provided the data justifies the adjustments. If I lack supporting data for a particular choice, I set it aside for future consideration or until I can utilize relevant content in subsequent design interactions. Ultimately, data should not constrain my creativity as a designer; instead, it should guide me in honing the essential elements that require enhancement.
5- Continuous Testing and Feedback Loops: I adopt an iterative design approach where every decision is validated through real user data. I can't confidently claim that my solution is ideal until it's repeatedly validated by data. 6- Data-Driven Teams: I ensure that every member of my team, including stakeholders, references relevant data points to support our discussions and set priorities. While this is the final step in our playbook, it is one of the most critical elements that often goes unnoticed. As a designer, I find it easier to embrace data-driven decision-making to achieve better outcomes. However, it's crucial for my entire team to understand how I arrived at my decisions and why they matter to them. The "job" is only half done once I've designed an update and backed it with data; my team must share that understanding as we move into the second half of execution. Remember what I mentioned at the beginning? Business metrics can be challenging to influence directly, but product metrics are significantly easier to identify and adjust through a user feedback loop.
By utilizing this playbook, I have been able to make more objective decisions and better align products with human needs and market demands. Consider this playbook as a starting point for adapting over time as your product's circumstances evolve. It's important to recognize that while data-driven decisions are ideal, team members will continue to generate new ideas about the product's future direction. Preserve all ideas for future consideration; just wait for the right moment to implement them.
Avoiding Pitfalls: Why I Never Lose Track With Data

To avoid pitfalls when leveraging data-backed insights, it’s crucial to design your MVP quickly and use it to gather feedback from your audience right away. I strongly recommend not waiting until the product is "perfect" or "market-ready" and instead presenting the concept to target audience members early on.
To take this further, I prefer gathering critical market information before designing anything. Depending on the project and timelines, this approach can save even more resources by allowing me to understand audience issues first. After this process is complete, I return to the audience with the MVP to assess whether the solution is on the right track.
How I Make or Break Product Success

Accepting such outcomes can be challenging, but this invaluable knowledge enables teams to pivot projects before investing heavily in one direction, ultimately saving time and resources in the long run. This process helps my team refine our focus and develop even more impactful products based on current offerings.
In the case of RockShox, we found that certain "outdated" app elements were quite valuable to users, yet the overall experience lacked clarity, leading to frustration and a demand for improved solutions. Although my team and I had assumptions about these pain points, we supported our insights with data from audience members, who overwhelmingly agreed on the importance of preserving core features.

I can iterate quickly, delivering updates continuously, but if I'm heading in the wrong direction, it won’t matter in the end.
