How I Went from Overwhelmed Operator to Empowered Business Owner

In 2016, I was everywhere—three masterminds, endless strategies, and burning through every ounce of energy trying to grow my business.

I thought more was better. More advice, more tools, more mentors. But it backfired...

Instead of accelerating, my business stalled. I was constantly on the road, away from my family, trying to absorb every lesson from top-tier entrepreneurs. But none of it translated into real growth.

What I was missing was clear focus and direction. I wasn’t integrating anything fully, and, ultimately, I became the bottleneck holding my business back. Sound familiar?

For a lot of business owners, it’s easy to get stuck in this cycle. We become the “glue,” feeling like we need to be involved in every decision, every process, every task.

But being the glue means you’re also the one holding everything back. It’s exhausting, overwhelming, and ultimately unsustainable.


The Shift from Glue to Growth

Here’s the hard truth: your business can’t grow if it relies on you for every detail.

If you’re constantly overseeing every decision, every task, you’re not scaling—you’re surviving.

The turning point comes when you stop being the glue and start building a structure that runs without you, setting up systems that don’t require your constant oversight.

That’s when you go from bottleneck to breakthrough.


Why Being the Glue Is Slowing You Down

During one of my mastermind weekends, I realized I was doing the same thing I saw in my clients: I was stuck in the whirlwind of “doing.”

I was the chief everything officer—sales, marketing, operations. I thought I was securing the business by staying involved at every level. In reality, I was strangling it.

It was like having a smorgasbord of strategies in front of me, yet not fully committing to any.

I’d cherry-pick one idea here, another tactic there, and never implement any of them properly. The result?

Overwhelm. Stress. No progress.

It was a revelation: Scaling wasn’t about doing more; it was about empowering others to do more.

When I realized that growth could only happen with clear, repeatable systems, I made the choice to redefine my role.

I shifted from “doing it all” to setting up a business that could thrive without me at the center.


Building Systems and Letting Go

If you’re tired of spinning your wheels, here’s the shift you need: Stop being the glue that holds everything together and start becoming the architect of a system that runs without you.

This doesn’t mean you stop caring about your business or lose control.

Instead, it’s about building a structure that aligns with your vision but doesn’t demand your constant attention.

Here’s how to make that happen:


Step 1: Define Key Roles and Delegate with Precision

When I finally recognized that I couldn’t do it all, I had to get clear on who I needed in my corner.

I looked at every role that was taking up my time and asked myself:

What if I had the right person here? What would it look like to truly let go of this responsibility?

  • Identify key roles that can be systematized or delegated. Is it customer service? Marketing? Sales follow-up? Each of these has repeatable tasks that someone else can do just as well—or even better—than you.
  • Empower the team you have (or start building one). This doesn’t mean micromanaging; it means trusting your team to execute and giving them the space to do it. Make sure they know their specific responsibilities and have clear expectations.


Step 2: Document and Build Standard Operating Procedures (SOPs)

One reason business owners get trapped in the “glue” role is that they’re the only ones who know how things work.

Every process, every decision, it all lives in their heads.

This was me.

I was constantly pulled into tasks because I hadn’t documented anything.

  • Start with the basics. Outline every key process in your business, from client onboarding to daily operations. If you’re a service provider, this could include everything from invoicing to follow-ups.
  • Create SOPs for each process. The more you document, the less your business depends on you. SOPs are your roadmap to running the business without being in it daily. It’s your blueprint for sustainable growth.


Step 3: Implement Accountability and Weekly Check-Ins

One of the biggest challenges in letting go is the fear that things will fall apart without your constant supervision.

This is where structured check-ins come in.

You’re not abandoning your business—you’re building a framework for accountability.

  • Weekly Check-ins. Implement a routine with your team to review progress, identify challenges, and adjust as needed. This keeps everyone aligned and ensures that processes are running smoothly without requiring you to be involved daily.
  • Set measurable goals for each team member or department. These give your team direction and give you the data to evaluate their effectiveness, freeing you from daily oversight.


Step 4: Use Technology to Automate

Many tasks that once required hours can now be automated with technology. For years, I was handling everything manually, thinking it gave me control.

But automation doesn’t mean losing control; it’s about freeing up time for high-impact work.

  • Identify repetitive tasks that don’t require personal attention—these are prime candidates for automation.
  • Implement automation tools for scheduling, follow-ups, data entry, and customer communication. These tools allow you to reclaim hours, reduce errors, and ensure consistency across operations.


Step 5: Shift from “Doing” to “Overseeing”

If you’re constantly in the weeds, it’s nearly impossible to focus on big-picture strategy.

This shift requires a mindset change—from being involved in every detail to overseeing your business’s trajectory.

  • Delegate day-to-day operations so you can focus on strategy, growth, and leadership.
  • Make space for creativity and innovation. When you’re not bogged down by daily tasks, you’ll have the time to explore new opportunities, build relationships, and think strategically.


From Bottleneck to Business Leader

Here’s what happens when you implement these changes:

Instead of being the person holding everything together, you become the person driving your business forward.

You’re no longer chained to every process, every detail, every decision.

You’re free to lead, to innovate, and to grow your business beyond what’s possible when you’re at the center of everything.
