'Why People Buy' Workshop Layout
I shared lately with Michal Sadowski about a workshop we ran at Brand24 to both remind and align all our Brand24 departments around 'Why People Buy Brand24'. For more of the reason why, please check out the video here.
In this post, I would like to explain the layout of the workshop for anyone that would like to run the same in their teams.
Step 1 - Recruitment
This workshop is valuable for ALL departments in your company. From how the home page is designs, to how you send invoices. It's important that everything is done with clients needs in mind as much as possible. The more department diversity at the workshop, the better the outcome will be
Step 2 - Teams
Once the workshop has started, you want to break the attendees up into at least 4 teams. At first I thought it would be best if each team had representation from various departments, but it turns out that it is better to actually let teams form organically. If a team of 6 is 5 developers, this is actually a good thing. We don't want sales or customer success in each group manipulating the opinion. But 4 teams is a must
Step 3 - Moderator
It's important that the workshop has a moderator that doesn't also try to be in a team. The moderator is required to constantly move around the room and encourage communication and help people who don't normally take part to have a voice. The moderator needs to be someone who is extremely customer focused in the company.
Methodology
The workshops is based around a rather aged sales process called Feature, Function, Benefit.
Feature - A part of your service or product
Function - What the Feature delivers
Benefit - How this benefits the user
What we at Brand24 suffer from is talking a lot about Features and Functions. When we launch a new feature we tell people what it is, and what it does. But we don't tell them WHY they should care about it. We take it for granted.
Activity 1
As the moderator, pick one feature from your product or service. I always recommend the latest released feature. Ask each team to describe the Feature, Function and Benefit for that feature. All teams should work on the same feature. I'll use Brand24 as an example

Function - Gathers valued data from your Brand24 project and exports it in PDF format
Benefit - Fast and Easy way to share results with team members or clients.
Give the teams around 15 minutes to complete this task. The task isn't complicated, but as it's a new team environment, they need to time to open up to each other.
After 15 minutes, ask each team to present their descriptions of the Feature, Function and Benefit.
Moderator notes - There are no wrong answers at this stage, and it's important you use this activity to encourage people to share their ideas. If you start telling people they are wrong at this stage, you will lose them for more valuable stages later.
As each team present their ideas, it's important to focus on their suggested benefit and then ask them to dig deeper buy asking why that benefit is a benefit to the company 2/3 times. I'll share the example from above.

It gives you a great way to show your work to your clients

Because if I show my clients my work, they will be happier and continue being my client
Why is that a benefit?
Because I need money from clients to grow my business
We want them to get to a benefit that really matters to the client. There is a huge difference between 'PDFs help me share results' to 'PDFs help me generate business for my company'
The way we encouraged this thinking was to ask the team members to consider what clients wake up in the morning worrying about. Mostly it's 3 categories. Money, Time, Difficulty. You want to push each benefit to tie into making money, saving time, or making things noticeably easier.
Activity 2
Now the teams understand the methodology and are starting to get into the idea of thinking like a client, it's time to start the next activity.
On post-it notes. write down 12-15 features of your product or service. Can be major or minor features, and post them on a wall or table in the room.
Now invite each team to come and take 3 features for their team.
The added bonus of this stage is it creates a little excitement and energy. Teams rush to get features they like, and gets them on their feet.
Now each team must create the same steps as Activity 1, but for each of their 3 chosen features. So Feature, Function, Benefit for each feature. This task will take around 20 minutes. After 20 minutes, ask each team to get 2 team members to stand up and present their 3 features with benefits etc.
Moderator Notes - Its key during this task that you walk the room with 2 key things in mind. Try to encourage all team members to participate, look for people who are just sat using their phone / laptop and ask them what they thing. Secondly, question the benefits while the teams are making them. We really want them to have good benefits at presentation time. Ask them 'is that what a client wakes up thinking about?', but don't give them answers, just try to get them debating and second guessing themselves as a team.
Each team should end the task with 3 pieces of paper like this or large A2 sheets containing all ideas
Activity 3
Once the teams have completed the previous activity, what we want to ask them now is to add the 4th step which is called proof. What they need to do here is find an independent source of data that proves the benefit they claim. The reason for this, is that now more then ever consumers are calling 'bullshit' and brands say things just to get sales.

Suddenly, it's no longer just Mick from Brand24 saying this will help, but it's Entrepreneur.com saying it also.
So ask each team to find proof for each of their previous Feature, Function, Benefit statements online. This should take around 20 minutes. After 20 minutes ask them to share the proof they found for each benefit. This was a real high light for our workshop.
Activity 4
Now you have your teams really considering the benefits of each feature you have. But the truth is that it's impossible to give the right benefit of a feature, if you don't know who is using it. So the final phase of the workshop is to switch the thinking away from the product, and to the users.
On post-its as in Activity 2, write down 12-15 real life clients you have in your system. If possible, choose leads/trials who have not converted yet. Let each team come and take 3.
Once the teams have their leads, ask them to pick 1 Feature, Function, Benefit and Proof for each of their clients, that they believe will be the most beneficial use of your product.
I recommend around 40 minutes for this activity. They need time of course to re consider the feature, but they also require time for client research. They need to explain while presenting why they believe that client could benefit from the feature they suggest.
Moderator Notes - Try to encourage teams to have laptops open, looking at the clients, their websites, their linked, who is decision maker etc. They might not have experience in researching clients, so your help here is important. But then let them decide what to do with the data they find.
After 40 minutes, allow the teams to present their findings to the room.
This concludes the workshop. Try to digitalize the final presentations for the teams so they can revisit their ideas later. It goes without saying, it's important to thank everyone in the room. They should feel encouraged to continue sharing knowledge after the workshop has ended.
