Uma vez identificado o problema principal, gosto de trabalhar com a metodologia da “árvore de problemas” onde fazemos um brainstorming em equipe, para identificação das causas e consequências possíveis para cada situação. Esse exercício nos permite enxergar a Empresa sob uma perspectiva macro, além daquele problema e sua causa em si, identificando possíveis interferências e impactos.

En esta fase se busca establecer causas y efectos del problema. Y aquí es clave el uso de técnicas de pensamiento crítico para analizar estas causas y efectos y priorizar según la importancia y urgencia. Este análisis debe llevar a la raíz del problema y evitar improvisaciones en las soluciones.

Clasificar el problema según la importancia nos permite resolverlo como mayor facilidad,desde el momento que está clasificado sólo resta incorporar la actitud para disuadir, calmar, etc. darle la verdadera importancia al mismo ( muchos no son tal)

A pergunta a ser respondida agora é: “o que seria ideal termo no lugar (do problema)”? Ou seja, ela nos aponta uma situação ideal futura que será buscada. A partir desse ponto, trabalhamos, também em brainstorming de equipe, no desenho dos possíveis caminhos de soluções. Cada caminho possível, no entanto, deve ser “estressado” no sentido de se buscar entender quais ações serão necessárias e para isso o 5W2H é um ótimo aliado.

En este punto lo que me resulta relevante es que se trata de pensar de manera creativa y con diferentes enfoques las posibles soluciones, para llegar a la mejor. Quizá no la perfecta, pero si la mejor para el problema que se tiene entre manos. Porque además, cada alternativa debe sin duda alguna ser viable y responder o alinearse a los valores y objetivos de la empresa.

El camino de las alternativas es infinito por ende no hay que descuidar el objetivo claro y utilizar nuestras herramientas para llegar al mismo

É muito comum encontrarmos empresários que já querem partir para esta etapa do processo, ainda antes de ter analisado e possuir o real entendimento das fases anteriores. E este pode acabar sendo o nascer de um novo problema. Chamo atenção para esse ponto! A implementação da solução tomada deve ser feita de maneira coletiva e processual, com indicadores definidos para medição dos avanços e possíveis ajustes de rumo ou mesmo na forma de se proceder. Devemos lembrar que os planos são orientação de execução e não podem ser gessados, rígidos. Tudo deve ser levado em conta!

Evaluadas las alternativas llega entonces el momento de tomar la decisión, de escoger la solución más adecuada. La recomendación es tener en cuenta de manera muy objetiva, los riesgos, beneficios, costos, y todas las variables necesarias a largo plazo. Es importante poner de presente nuevamente que en todo caso la solución debe ser viable. Llegar a la solución de manera racional evita que esta se base en impulsos e intuiciones.
