What's the easiest way to align your product roadmap with your vision and value?

Translating vision and value propositions for a product roadmap is a iterative & structured process which involves multiple steps 1. Understanding Market and Audience by identifying user personas, their needs & pain points 2. Define Product Vision which should clearly communicates it's purpose, problem it solves & future state (5, 10 or 20 yrs) 3. Identifing Core Values which guide your company & product philosophy 4. Brainstorm Value Propositions focusing on what sets your product apart from competitors 5. Prioritize Value Propositions 6. Create a Vision Statement summarizing your long term goals & purpose 7. Validate with key stakeholders 8. Integrate vision into Roadmap Planning 9. Communicate Internally & Externally 10. Iterate & Adapt

The best way to define your vision and value proposition is by first identifying what problem is it that you are trying to solve for your customers. Without identifying the problem statement you will not be able to engage a customer in your solution. Once you have identified the problem statement then you work on a solution for this and what is it you going to build that will help customers. At the point where you defining how you going to build that you should carry out SWOT analysis to define the future perspectives. Business model canvas is a great tool which will help you visualize your value proposition, customer segments and revenue streams too

The vision and value proposition is in the context of the future pain-less state of the product / solution / platform that addresses the current painful state.

Something which has worked for me is that I start with key focus areas (which comes from a mix of business objectives & customer feedback). Once I have the focus areas nailed down for a quarter or year. Then I create a roadmap to support that. This help me guide my team into "why" & help generate ideas to "what to build" , this helps in team collaboration and also helps in communicating to stakeholders; what are we trying to achieve, what is the end goal.

One of the best frameworks for prioritizing and communicating your product roadmap is the RICE scoring model: RICE (Reach, Impact, Confidence, and Effort): Reach: Evaluate how many users or customers will be impacted by a feature or initiative. Impact: Measure the potential positive effect on your product's key metrics or goals. Confidence: Rate your level of confidence in the data and assumptions used to make these estimates. Effort: Estimate the time, resources, and complexity required for implementation. RICE helps you prioritize by assigning a score to each feature, allowing you to focus on high-scoring items that have the most significant potential impact. It also provides a clear rationale for why certain features are prioritized

You need to build a story and a value proposition around your “now” state. Your stakeholders need to “see” and “feel” your vision in order to endorse your vision.

Back the vision with real story of your value proposition in each stage of the Now-Next-Later framework and mapping them with the roadmap.

In product management, crafting an effective roadmap is pivotal. Utilizing the Now-Next-Later framework streamlined communication. Presenting what's current, upcoming, and potential, it offered stakeholders a clear view without drowning in details. When prioritizing features for a new release, the framework ensured a focused approach. It's not just about what's next but strategically communicating the product journey. This simplicity in categorization facilitates alignment with the product vision, enabling stakeholders to grasp priorities without being overwhelmed by intricacies. One way I've applied this professionally, we were working on a project to increase user interactivity. Our objective? To make app even more intuitive and delightful for the user. Our key result? A reduction in the learning curve for new users. To achieve this, our roadmap included the development of several new gestures and UI refinements. But as we dove into it, we realized that not all of them truly aligned with our OKR. So, we took a step back and asked: "Does this feature directly contribute to reducing that learning curve?" If the answer was no, it was deprioritized or even dropped. In the end, the features we rolled out not only met but exceeded our key result, and the response was fantastic!

OKRs should be tied to both the Product and team OKRs which in turn tie into the department OKRs which in turn ties all the way up into the company’s OKRs or strategic objectives. This way each OKR is tied to not only the product vision/ strategy but also the company strategy. KPIs help define the success metrics for each OKR (objective) so that the team can measure against those defined success metrics post launch. It is important to measure on those success metrics to monitor progress toward north star metrics/goal.

I've helped 15+ teams build product roadmaps, and this is what I've found to be the most helpful: 1. Ensure your OKRs have both leading and lagging indicators. 2. For each leading indicator, ask the question "What can we do to move this indicator in the right direction?" 3. Pick one (or more) of those ideas and add it to your roadmap. 4. Repeat steps 2&3 for each of your leading indicators.

I guess assumption needs to be validated with actual end users and it is very important that is done at the start so that roadmap is not just your values and thoughts but representation of what customers wants. This then drives business growth as well.

Constant validation and revaluation of roadmap assumptions using user and market data as well as other performance indicators, while keeping the problem addressed by the product in plain sight is certainly a great way to ensure alignment between the roadmap and product vision and value.

Best way to validate and test your assumptions is always to gather feedback directly from the customer via interviews, surveys and questionnaires. Other effective ways that we can practice include 1. Prototyping - Effective to test assumptions and gather early feedback 2. A/B Testing - Early experimentation to measure the impact of the roadmap changes on user behavior 3. Data Analysis - Monitoring key metrics before and after implementing roadmap items 4. Competitor Analysis - Analyze your competitors to validate assumptions about market trends and customer expectations.

It is very important to review and update your roadmap more frequently and communicate the updates clearly and transparently to your team and customers, and explain the rationale behind any changes.

Pivot! Pivot! Pivot! It's not just about getting couches around tough corners, but also about adapting your roadmap and initiatives to achieve your outcomes and live your OKRs. Like every smart plan, your roadmap needs to adapt to the latest learnings, tests, and interviews. New challenges emerge and need to be prioritised (think COVID-19 and lockdowns), and new opportunities are ripe for being taken advantage of (think AI & ChatGPT). 'Are we there yet?' by Your Stakeholders & Clients. To avoid hearing the chorus of this song too frequently, you need to be proactive and consistent. Use your roadmap as a single source of truth both internally and externally. This helps avoid things running out of sync and people being left out.

Be prepared to adjust your product roadmap as needed to ensure that you are aligned with the market and delivering the most value to your customers.
