You're transitioning to digitize manufacturing processes. How do you decide which ones to prioritize first?

Firstly you must list all your processes. Identify which processes are already running well however they are costly. Find out if digitalization will cost less and be more effective. Next is the human resources, are they capable of running the digitized processes. If not, can the human resources be trained?? Last, you can decide which processes are beneficial to go on digitalization.

I will perform a prioritization matrix based on value/impact importance & ROI analysis, prioritize the areas/ processes where inefficiencies cost our operation significant time and money, and then shift to areas/ processes with manual inputs to increase productivity and eliminate waste.

You need to assess where is organization in terms of resource capability on Leadership and broader teams weight out cost and benefits and create strategy to deploy in phases to make sure it works as desired.

Start with a SWOT diagram and idenify the organizations strengths, weaknesses, threats and opportunities. Sustain your strengths, resolve your weaknesses, mitigate your threats and take advantage of your opportunities. Apply sound management of change practices.

Very important is to assess the need to digitize any process in a 360deg perspective. Assesss the value addition in doing so.

Each organization has different needs based on where their current performance is. A prioritization matrix helps to weight the decision making process. You have the best machines. You have the best tools. You have the best technology. You have the best infrastructure. But, unqualified manpower will bring the process down to zero.

To start with digitize all data logging , equipment history, schedules etc as these consume lot of human resource for recording n analysing. Process automation / digitization should be in priority of safety improvements , workplace improvements n ROI. While designing the system always ensure miminum data feeding n maximum output by way of analysis n reports. Most of the data should be system captured.
