Treat the team as adults and use Leadership-as-a-Service so no one "runs ceremonies". LaaS is a simple decision-making protocol for any alignment teamwork. It promotes trade-offs and mutual benefit, gives everyone on the team agency, short-circuits majority-rule, guarantees timely decisions, and it's easy and fun. Just make an agenda out of items from a kanban or canvas or gathered at a review/retro. Identify a DRI for each - a Directly Responsible Individual for executing it. Begin with a DRI for doing that identification - a "chair" role that can rotate round the team once they're used to LaaS. Then, if all team members who aren't its DRI are unanimous about an item, their decision goes. Otherwise its DRI decides it. #NoCeremonies.

The lack of preparation for scrum ceremonies is the biggest reason why they fail. I sat in many meetings which were not properly prepared and moderated and where both the SM and the team were at a loss for words. Here are my tips to avoid this: 1.Prepare an agenda and write down the goal for the meeting 2. Familiarise yourself with the tool you will be using and sharing with the team. If it is a virtual meeting, make sure everyone has access to Miro, Jira or whatever you are using. 3. Explain the rules of everything to make sure understands them before beginning. Repeat them if necessary; this needs to be clear to everyone. 4. Make sure you involve everyone in the discussions and explain that the space is safe and free from judgement.

Actually, as a facilitator you are the holder of the process, not the content. Be clear about purpose and outcomes for the meeting/working session and make sure everyone is aware. Your role is to create the environment for collaboration to happen. This means use techniques that support collaborative discussions - from silent reflection, brainstorming, interactive activities, and new ways to explore a familiar topic - so that the group can achieve their outcomes. Your role is also to share observations of what’s happening for the group and adjust the plan you created based on what’s happening in the moment.

Sometimes its a good idea to let the team members run the ceremonies, ofcourse you come to this stage based on your experience with the group and team members but giving them this option breaks monotony and also allows more engagement

Guide the meeting with a light touch, ensuring that discussions stay on topic and everyone remains engaged. Remove any distractions to maintain the team’s focus on the objectives.

Active facilitation is key to ensuring that agile ceremonies run smoothly and that all voices are heard. In my experience, this involves guiding discussions, keeping the team on track and encouraging everyone to participate. I deliberately involve members of my team to participate. This builds trust and confidence. I focus on creating a safe space where team members feel comfortable sharing their thoughts and ideas. By being an active facilitator, I can help the team stay focused on the goals of the ceremony while encouraging collaboration and engagement.

I found it very helpful to facilitate with someone else. Role play the workshop prior to the event and make sure to add good transitions between agenda items.

In my experience, holding daily scrums that respect the timebox has been a game-changer. It keeps everyone on the same page without derailing their day. It's all about getting clear, concise updates on what everyone's working on, any roadblocks they face, and how they can help each other. When we respect the timebox, it shows the team we value their time and keeps the focus on progress, not pointless rambling. This keeps everyone energized and ready to tackle the day's tasks! it's kind of fun!

The timebox is there for a reason. No, don't modify it midway, and no, don't ignore it either. If you are not efficient, then face the consequences, and next time go to step one- plan ahead.

Time-boxing is one of the main agile pillars. Fixing the time and flexibility on scope. One of the effective tips I use with my clients is setting a timer and displaying it for the team to have visibility on the time remaining. I also set Timeboxes within the Timeboxes for each topic. In case you were not able to finish within the assigned time frame it is either that as a facilitator you were not able to effectively facilitate or the topic is to large for the assigned time. Either way this practice gives people sense of responsibility and respect for time and focus more on actions and finishing up topics rather than prolonging the discussions and debating.

Keeping Agile ceremonies aligned with the defined duration and strictly adhering to the set agenda is pivotal.Avoid straying from the topic or delving too deeply into details that divert from the ceremony's primary objective. However, there could be instances where you need more time to explore a specific issue or topic. An efficient way to handle this is to schedule a dedicated follow-up meeting. This ensures that the issue gets the necessary attention and exploration it requires, without hampering the time management of regular Agile ceremonies. Alternatively, using the 'parking lot' technique is also an effective tool commonly used in Agile project management.

It is my responsibility to ensure that each ceremony commences and concludes at the scheduled time. This helps to maintain the team's schedule in a timely and organised manner. The practice of timeboxing is a fundamental element of agile ceremonies. It is therefore essential to respect the timebox in order to maintain efficiency. Furthermore, by adhering to the timebox, emphasis is placed on the importance of concise communication and the prioritisation of key topics. This practice not only respects the time of all participants but also reinforces discipline within the team.

Constantly fine-tuning our agile ceremonies is the secret for an effective team! Regularly review retrospectives, tweak what's not working, and celebrate what is. Keeping the stand-ups brief, retrospectives constructive, and planning sessions focused. Always embracing feedback, adapt, and watch the team flourish. I believe that the agile journey is all about evolution, and the ceremonies are our compass.

This is not only about improving, but mainly to understand the WHY behind the ceremony. Retro is not "just another meeting" on which we talk what went good and what requires improve - it should be also reflection whether we have implemented improvements we agreed on the previous one. Standup is not a meeting every day to talk about everything or to solutionize on the problems - it is to make the problems visible and prepare how can we approach them... If you are not going to do these things, then skip the ceremony at all - as you always need to remember that there is a point for what you do... Do not do if you do not have a reason for doing...

Inspect and Adapt is fundamental to agile way of working. There's always room for improvement. Team and agile leadership of the team should be open to changes and course correction. All feedbacks and suggestions for improvement should be welcomed. Collect feedback on the ceremonies by running feedback surveys. Now we can use Gen AI tools to automate feedback collection, analysis and plan improvements

As a Process Improvements BA, I am too certain that continuous improvement is a core principle of agile, and I apply this to how we run our ceremonies. After each ceremony, I take time to reflect on what went well and what could be improved. This might involve gathering feedback from the team or observing how effectively the ceremony met its goals. By regularly reviewing and making adjustments, I can ensure that our ceremonies remain effective and valuable to the team.

What are frameworks, if not customizable? If a framework does not fit your organisation- modify it! It goes without saying, that a lot that has been developed over the years, is (without doubt) good, but maybe you have a newer approach, more complex and (in a sense) better. Try a combination of frameworks, try new methods and techniques, go across industries, and see what others are doing. Just because something has been printed, does not mean that you cannot write over it ;)

As a leader, one of my favorite ways to encourage experimentation is by inviting everybody to take turns facilitating ceremonies (or, in Scrum, playing Scrum Master). Not only does it build up important skills across the team, but all will be able to borrow and learn from each person's unique style.

Keep the basics clear: - clear on agenda - and expected outcome it does not really important how you call business related gathering in agile or standard ways of working, it is proven to be hard to have effective session/ceremony/meeting without understanding what is it to be achieved at the end. Knowing your agenda and expected outcomes will help with third important factor - having right people invited into session/ceremony/meeting. Keep your mind open and enjoy the interaction!

To make any ceremony more effective its the facilitator's job is not only to prep for the type of ceremony, but equally important to prep for the type of attendees who are going to participate. Knowing your attendees is as crucial as knowing your ceremonies. This allows you to choose a facilitation technique that will engage and get maximum participation from the people. A very simple e.g. is when I am running any ceremonies with a newly setup team I keep a anonymous board for people to participate without talking in case they are yet not comfortable. For the next session I find a way to understand what would motivate them 1 step further.

Talk with the team about their current practices. If they are already following ceremonies, then observe what needs to fixed. Take the team with you and explain them about the changes in ceremonies. If team is new, then start with training and coach SM and PO about their leadership in various meetings. Training, coaching and governance will give them a good head start.

This might involve integrating new tools or methods that better support remote work or adjusting the frequency of certain ceremonies based on the team’s current workload. By staying responsive to the team’s needs and open to change, I can ensure that agile ceremonies continue to drive progress and collaboration.
