How do you adapt agile strategy to different industries?

Context is key. Both the sciences and humanities teach this. I would also suggest there is no "agile strategy" but simply "strategy". Presenting "agile strategy" separate from the overarching strategy actually lands cross-purpose to the entire point of a holistic, cohesive strategy towards specific business and customer outcomes. It must be unified and not separated from core initiatives. Taking a "systems view" will also move an organization closer to understanding their unique constraints and surfacing existing dysfunction and mapping them will provide confidence on which leverage points need attention first. This also works at any scale.

Before implementing Agile, gain a deep understanding of the industry's unique context. Recognize regulatory requirements, operational nuances, and specific challenges. Tailor Agile practices to align with industry dynamics, ensuring a strategy that is both effective and contextually relevant.

Let's start by really getting to know the industry we're in. What are the rules, challenges, and unique quirks that make our industry stand out? This deep understanding will guide how we shape and apply Agile practices to fit like a glove, making sure we're not just following a trend but actually solving the right problems.

I have a very broad background that spans multiple business disciplines. As noted, you need more than just a passing understanding of the core drivers of the industry in order to effectively implement any strategy. And just labeling something "agile" is rarely a good thing, nor does it produce the kind of practical change that you might plan out "on paper". As noted by others in this article, you need a clear Vision as a starting point. That Vision has to come from the highest level of organizational leadership and provide the foundation for everything else that organization chooses to do. From there, you branch out into Strategy and find ways to be adaptive in what you do and deliver. Context does remain key to any change initiative.

Agile framework, methodologies and practices are tools in your toolbox. You might grab your hammer (Scrum) for certain jobs, Or your saw (Kanban) for others. Sometimes you might not know which tool to use to fit your context, industry, people and culture. This is why we experiment. We use a framework as a scaffolding. An opportunity to learn what fits our needs. We then build in feedback loops (Retrospection) that allows us to amplify the things that are working, and dampen the things that aren't. Above all? - Don't focus on the framework first. - Start with the outcome you have in mind. - Focus on how your ways of working are moving you towards those outcome. - And how you're continuously improving those ways of working

Okay, so Agile comes in different flavors - Scrum, Kanban, SAFe, you name it. Let's pick the one that suits our industry's taste. If we're dealing with a lot of surprises, maybe Scrum is our go-to. If things are more constant, then Kanban might be the better dance partner. Choosing the right framework sets the stage for a smoother and more effective Agile performance.

We should disabuse ourselves of the notion that frameworks are "silver bullets". That said, there are benefits to frameworks, especially initially. The primary benefits of frameworks are that you get to "functional" faster. That is very contextual and somewhat of a moving target. In other words, the framework itself must be adaptable versus overly prescriptive. At some point, the teams will reach an inflection point where the "enabling constraints" within a framework will begin to hold them back instead of benefiting. You won't get far past "merely functional" unless this is encouraged. As in everything else, it helps to "know the rules" when being creative to push the limits moving more towards the "spirit of the game".

Selecting the appropriate agile framework is crucial for success. Different industries may benefit from different frameworks such as Scrum, Kanban, or SAFe (Scaled Agile Framework). I evaluate the nature of the projects, team structures, and organizational culture to choose the framework that best fits. For instance, in highly regulated industries, a more structured approach like SAFe might be more suitable, while in fast-paced tech environments, Scrum or Kanban may be more effective.

Time to draw up the game plan. How are we going to do this Agile thing? Who plays what role, and what are the rules of engagement? Defining our Agile strategy ensures everyone's on the same page, following the playbook that aligns with our industry's goals. It's like setting the rules for a team sport – clarity is key.

First, a vision must exist, then strategy, then way of working. Suggesting a "framework-first" approach is a solution looking for a problem. It tends towards a consultancy-driven approach which has caused an amazing loss of credibility in Agile at large. Full Stop. Not only is a vision needed, but any organization should really do deep reflection to ensure they can commit to making significant changes and how they must rethink current practices and "ways of working". This is basic "safety and hygiene". This isn't a top-down exercise either, but a gut check for the entire org to participate in to ensure level of commitments required for success exist. Don't invest unless/until you (all) are invested.

Implement the Agile strategy by introducing Agile practices into daily workflows. Assign roles, conduct necessary training, and initiate Agile ceremonies. Encourage cross-functional collaboration and iterative development. The execution phase involves embedding Agile principles into the fabric of the organization.

Let the games begin! This is where we roll up our sleeves and put the plan into action. Assign roles, introduce Agile rituals, and encourage teams to collaborate. The goal is to seamlessly blend Agile principles into our daily routines, making it more of a second nature than a forced routine.

I won't repeat the substance of my other contributions. But adding "agile" here only muddies the water significantly. Vision first and from the highest level is the fundamental building block. Everything else flows from that. Execution takes the right people, the right mindset, the right truth, and the right timing. Skip that and your execution attempts will fail the majority of the time.

It is more akin to sailing than building a house (or god-forbid a "factory"). Rather than merely "communicate the strategy", it should be co-created with stakeholders. There is no substitute for direct feedback from customers and people internal to the org that are closest to the problems to solve. Agile leaders are less concerned with strategy than building the right conditions for agility to emerge. (It can't be conjured or cajoled.)

If something’s not working, no worries – Agile is all about adapting. It's like having a coach who fine-tunes the strategy during the game.

Look at Evidence Based Management as a guide. Take a systems view to avoid overly localized optimizations. Make sure you are moving work around the people, instead of people around the work. As leaders, try to surface the one constraint that is holding teams back the most and focus on it (Theory of Constraints). Mitigate it and move to the next. Be graceful to teams. Let them gradually improve over time (Lean/Kaizen). Pay attention when they surface a systemic issue that they can't solve themselves. Metrics aren't as important as trending in the right direction. In the beginning, they can distract or even create confusion and anxiety. Listen to those coaching the teams. Don't assume or force. Encourage balance with both data and story.

To emphasize the importance of evaluating your agile strategy, it is crucial to assess the outcomes and impacts of the strategy using the key metrics defined in your agile strategy to track and monitor performance and progress. It is also important to utilize qualitative and quantitative methods to evaluate customer satisfaction, market share, profitability, and social and environmental responsibility. Regular reviews and retrospectives should be conducted to reflect on strengths, weaknesses, opportunities, and threats. This allows for the identification of areas for improvement and innovation.

Don't spend lots of time on strategies, measuring metrics, KPIs, OKRs, aligning all with everyone, making your life and life of the others one endless constant meeting trying to be on the same page with everyone chasing all the changes happening around. Just stop. Concentrate of moving towards end to end self sufficient team(s) which can do whole customer feedback cycle internally, from the idea to working product in the hands of customer.

Beyond the official game plan, there are some extra points to think about. Keep an eye on the team spirit – is the organization embracing the Agile mindset? Manage the change – make sure everyone's comfortable with the new playbook. Foster a culture of improvement, always aiming for that extra yard. And, of course, think about scalability. Can our Agile strategy handle growth? It's like making sure our team is ready for the playoffs.

This article is a classic example of everything that is wrong with AI chat bots. There's a reference to "your patients" which was obviously cloned from an article about strategy in healthcare organizations but has no relevance to manufacturing, IT, automotive, construction, or other domains. And Scrum as a tool for strategy implementation? That demonstrates a total lack of understanding or both Scrum and strategy. Garbage. Pure garbage.

What Howard noted (and where I know Chris is headed) is correct. Labeling something "agile" is popular but ultimately counter-productive. The meta-framework I use in my practice orders it this way: VSPT. Vision - Clear, concise, and communicated to all. Revisit constantly so you know you are headed in the right direction. Has to come first and from the highest level. Strategy - This gives legs to your Vision and begins to build up beyond the foundational elements. Again, it has to be clear and understood by everyone. People - You don't do anything in an organization without your People. They need to understand how the things they are doing align with Vision and Strategy. Tools - This is the last element in VSPT. Last for a reason.

Not to be a curmudgeon but . . . this is all word soup. There is no such thing as "Agile Strategy." Agile or agile describes a delivery or execution approach. The notion of applying, say scrum, to strategy makes no sense. Agility is the ability to identify a need for or opportunity to create or revise a company's (Enterprise) Architecture and product/service mix and then evolve at speed. There certainly should be a process of regular introspection and revision, though this, in and of itself, does not constitute "Agile." Companies should be OKR and product-driven and should manage themselves as portfolios of existing and prospective products. Scrum. SAFe and all the rest have nothing to do with this.
